一汽技術(shù)中心汽車零部件庫(kù)存管理優(yōu)化方案的研究

【摘要】:隨著中國(guó)自主車企的迅速發(fā)展,汽車產(chǎn)品的消費(fèi)已經(jīng)由奢侈品消費(fèi)向日用品消費(fèi)轉(zhuǎn)變。在汽車行業(yè)中,庫(kù)存是現(xiàn)代物流的重要組成部分,作為一種特別的倉(cāng)儲(chǔ)類別,汽車零部件的庫(kù)存具有鮮明的特色,同時(shí)也越來越受到汽車界和物流界的重視。它是銜接采購(gòu)與生產(chǎn)、研發(fā)與銷售等的重要環(huán)節(jié),是物流管理的核心,直接影響到了資金周轉(zhuǎn)速度等一系列問題。汽車零部件的庫(kù)存管理在研發(fā)單位的管理流程中占據(jù)了重要比重,欲達(dá)到降低采購(gòu)成本、合理配置庫(kù)存、提高管理效率的目的,就必須結(jié)合自己?jiǎn)挝滑F(xiàn)實(shí)狀況,進(jìn)行問題分析,從而找到適合自己的庫(kù)存管理方法。本文結(jié)合汽車行業(yè)中物流供應(yīng)鏈的特征,針對(duì)一汽技術(shù)中心在產(chǎn)品和技術(shù)研發(fā)流程中汽車零部件的庫(kù)存管理進(jìn)行研究和探討,利用流程優(yōu)化的基本理論和工具,ECRS分析法和Microsoft Office Visio繪圖工具,找出一汽技術(shù)中心在庫(kù)存管理中存在的問題,并根據(jù)問題產(chǎn)生的原因進(jìn)行系統(tǒng)性分析,對(duì)其進(jìn)行管理模式、現(xiàn)場(chǎng)管理和入庫(kù)、出庫(kù)管理流程進(jìn)行優(yōu)化設(shè)計(jì),得出了合理性的解決方案和制定了保障性的措施,以期幫助技術(shù)中心提高自身的管理水平,研發(fā)出更具市場(chǎng)競(jìng)爭(zhēng)力的汽車產(chǎn)品。具體思路是本文先介紹庫(kù)存管理、聯(lián)合庫(kù)存、集中采購(gòu)、流程優(yōu)化的基本理論和基本工具等相關(guān)理論,并對(duì)一汽技術(shù)中心的庫(kù)存管理現(xiàn)狀進(jìn)行描述,找出問題產(chǎn)生原因并進(jìn)行分析,通過流程優(yōu)化的基本過程和ECRS分析法,利用文字描述和Microsoft Office Visio繪圖工具,對(duì)目前的一汽技術(shù)中心汽車零部件庫(kù)存管理模式、現(xiàn)場(chǎng)管理和出入庫(kù)流程進(jìn)行優(yōu)化,然后進(jìn)行流程分析,識(shí)別流程中的一般問題和關(guān)鍵控制點(diǎn),分別在采購(gòu)訂單的下達(dá)、供應(yīng)商資源的整理、現(xiàn)場(chǎng)管理、入庫(kù)流程環(huán)節(jié)和出庫(kù)流程環(huán)節(jié)上進(jìn)行優(yōu)化,結(jié)合現(xiàn)有的費(fèi)用控制資產(chǎn)管理系統(tǒng),針對(duì)采購(gòu)量少、頻次高等幾個(gè)突出問題,采用規(guī)范汽車零部件的標(biāo)準(zhǔn)、調(diào)整訂單的數(shù)量和下達(dá)時(shí)間等方法、改進(jìn)訂單預(yù)測(cè)技術(shù)措施,達(dá)到集中采購(gòu)、提質(zhì)增效的目的;針對(duì)審批審核流程方面存在的重復(fù)、冗余現(xiàn)象,采取調(diào)整組織架構(gòu),簡(jiǎn)化審批流程的措施,達(dá)到提高研發(fā)效率的目的;針對(duì)入庫(kù)、出庫(kù)和現(xiàn)場(chǎng)管理存在的問題,采取現(xiàn)場(chǎng)管理辦公系統(tǒng),實(shí)現(xiàn)全面信息化處理操作,以及實(shí)施聯(lián)合管理庫(kù)存方法的措施使庫(kù)存成本占比控制在合理范圍內(nèi)。通過與一汽技術(shù)中心平臺(tái)供應(yīng)商建立戰(zhàn)略合作伙伴關(guān)系、建立公司庫(kù)存管理相關(guān)制度、調(diào)整公司的組織機(jī)構(gòu)、提氋公司信息化管理水平和建設(shè)自動(dòng)化倉(cāng)儲(chǔ)等措施來保障改進(jìn)方案的順利實(shí)施,提高員工的庫(kù)存管理意識(shí),最終實(shí)現(xiàn)一汽技術(shù)中心產(chǎn)品和技術(shù)研發(fā)的管理改善。
[Abstract]:With the rapid development of independent auto enterprises in China, the consumption of automobile products has changed from luxury consumption to commodity consumption. Inventory is an important part of modern logistics in automobile industry. As a special storage category, the inventory of automobile parts has distinct characteristics, and has been paid more and more attention by automobile and logistics industry. It is an important link between purchasing and production, R & D and sales, and it is the core of logistics management, which directly affects a series of problems such as the speed of capital turnover and so on. Inventory management of automobile parts occupies an important proportion in the management process of R & D units. In order to achieve the purpose of reducing purchasing cost, reasonably allocating inventory and improving management efficiency, it is necessary to analyze the problems according to the actual situation of our own units. In order to find their own inventory management methods. Based on the characteristics of logistics supply chain in automobile industry, this paper studies and discusses the inventory management of automobile parts in FAW Technical Center in the process of product and technology research and development. By using the basic theory of process optimization and the tools of ECRS analysis and Microsoft Office Visio drawing tools, the problems existing in inventory management in FAW Technical Center are found out, and the systematic analysis is carried out according to the causes of the problems, and the management mode is carried out. In order to help the technical center to improve its management level and develop more competitive automobile products, the field management, storage and outgoing management flow were optimized and the reasonable solution was obtained and the supporting measures were worked out in order to help the technology center improve its management level and develop more competitive automobile products in the market. The specific idea is to introduce the basic theories and tools of inventory management, joint inventory, centralized purchasing, process optimization and so on, and describe the current situation of inventory management in FAW Technical Center. Through the basic process of process optimization and ECRS analysis, using the word description and Microsoft Office Visio drawing tool, the current inventory management mode of automobile parts in FAW Technology Center is analyzed. Field management and storage process optimization, and then process analysis, identify general problems and key control points in the process, respectively in the purchase order order, supplier resources collation, field management, Through optimizing the process of entering and leaving the warehouse, combining with the existing expense control asset management system, aiming at several outstanding problems, such as small purchase quantity and high frequency, the standard of standardizing automobile parts is adopted. Adjust the quantity and time of orders, improve the technical measures of order forecasting, achieve the purpose of centralized procurement, raise quality and increase efficiency; in view of the duplication and redundancy in the process of examination and approval, we should adjust the organizational structure, To simplify the examination and approval process, to achieve the purpose of improving the efficiency of R & D; to solve the problems existing in the storage, exit and field management, to adopt the field management office system to realize the comprehensive information processing operation, And the implementation of joint inventory management measures to keep inventory cost within a reasonable range. Through the establishment of strategic partnership with FAW technology center platform suppliers, the establishment of the company's inventory management system, adjust the company's organizational structure, In order to ensure the smooth implementation of the improvement scheme, improve the employee's awareness of inventory management, and finally realize the management improvement of product and technology research and development of FAW Technology Center, the information management level and the construction of automation warehouse of FAW are put forward in order to ensure the smooth implementation of the improvement scheme.
