【摘要】:工程項(xiàng)目管理是指通過(guò)一定的組織形式,用系統(tǒng)工程的理論和方法對(duì)工程建設(shè)項(xiàng)目的工作進(jìn)行計(jì)劃、組織、指揮、協(xié)調(diào)和控制,以達(dá)到保證工程質(zhì)量、縮短工期、提高投資效益的目的。由此可見(jiàn),工程項(xiàng)目管理是以工程項(xiàng)目目標(biāo)控制為核心的管理活動(dòng)。掙值管理方法是一種有效的集成控制方法,其核心是通過(guò)測(cè)量已完工作預(yù)算費(fèi)用,在計(jì)劃和實(shí)際之間建立一個(gè)橋梁,通過(guò)計(jì)算項(xiàng)目各個(gè)評(píng)價(jià)指標(biāo)和預(yù)測(cè)指標(biāo),分析項(xiàng)目成本和進(jìn)度執(zhí)行的情況,進(jìn)而采取相應(yīng)措施實(shí)現(xiàn)項(xiàng)目目標(biāo)。 本論文是結(jié)合作者親歷的工程項(xiàng)目,從實(shí)踐應(yīng)用的角度出發(fā),重點(diǎn)研究總結(jié)了掙值管理中二級(jí)掙值法、關(guān)鍵路徑掙值法、質(zhì)量掙值法在中小型化工項(xiàng)目中的運(yùn)用步驟與要點(diǎn),旨在為今后的同類項(xiàng)目應(yīng)用掙值法進(jìn)行成本、進(jìn)度控制提供有效的方法和參考的應(yīng)用流程。 本文首先以山西液化天然氣項(xiàng)目為研究案例,緊扣該化工項(xiàng)目的實(shí)際情況和特點(diǎn),通過(guò)對(duì)該工程二級(jí)子項(xiàng)目的跟蹤檢查,整理得到各分項(xiàng)工程的實(shí)際成本和進(jìn)度,應(yīng)用掙值法分析得出實(shí)際執(zhí)行情況與計(jì)劃之間的偏差,針對(duì)重大偏差采取糾偏措施,從而研究總結(jié)出二級(jí)掙值法在液化天然氣類化工項(xiàng)目成本-進(jìn)度管理中的具體應(yīng)用步驟與要點(diǎn),從本工程實(shí)施情況來(lái)看,取得了良好的控制效果。 其次,以達(dá)州液硫裝車系統(tǒng)項(xiàng)目為研究案例,計(jì)算出該項(xiàng)目的關(guān)鍵與非關(guān)鍵線路,應(yīng)用關(guān)鍵路徑掙值法,分析關(guān)鍵路徑上的進(jìn)度偏差與項(xiàng)目總進(jìn)度偏差的關(guān)系,得出項(xiàng)目進(jìn)度滯后的原因以及對(duì)項(xiàng)目成本的影響情況,從而制定相應(yīng)的糾偏措施。通過(guò)本案例,研究總結(jié)出關(guān)鍵路徑掙法在化工項(xiàng)目中的應(yīng)用流程。 最后,為了實(shí)現(xiàn)掙值法對(duì)工程質(zhì)量的集成管理,將質(zhì)量掙值法應(yīng)用于化工管道的安裝工程中。即在考慮質(zhì)量影響因素的前提下,對(duì)項(xiàng)目的計(jì)劃質(zhì)量水平和實(shí)際質(zhì)量水平進(jìn)行度量,通過(guò)引入質(zhì)量指數(shù),計(jì)算項(xiàng)目質(zhì)量掙值,并利用掙值法質(zhì)量指標(biāo)體系進(jìn)行偏差分析,從而實(shí)現(xiàn)中小型化工項(xiàng)目在工程質(zhì)量、成本、進(jìn)度三方面的集成管理。
[Abstract]:Engineering project management refers to the purpose of planning , organizing , directing , coordinating and controlling the work of the engineering construction project by means of the theory and method of system engineering , so as to ensure the engineering quality , shorten the construction period and improve the investment benefit . This thesis is based on the author ' s experience in engineering projects . From the perspective of practical application , the paper summarizes the steps and key points of the application steps and key points of the two - level earned value method , the key path earning value method and the quality - earning value method in the small and medium - sized chemical projects , aiming at providing the effective method and the reference application flow for the future similar projects . Based on the research case of Shanxi liquefied natural gas project and the actual situation and characteristics of the project , the actual cost and progress of each sub - project are obtained . The deviation between the actual execution situation and the plan is obtained by using the earned value method , so as to study the concrete application steps and key points of the two - level earned value method in the cost - schedule management of the liquefied natural gas chemical engineering project . Secondly , the key and non - critical lines of the project are calculated , the key and non - critical lines of the project are calculated , the relationship between the progress deviation on the key path and the total project progress deviation is analyzed by using the key path earning value method , the reasons of the project progress lag and the influence of the project cost are analyzed , and the corresponding corrective measures are worked out . Through the case , the application flow of the key path earning method in the chemical engineering project is summarized . In the end , in order to realize the integrated management of the earned value method to the engineering quality , the quality earned value method is applied to the installation project of the chemical pipeline . In other words , the quality level and the actual quality level of the project are measured under the premise of considering the quality influence factors . By introducing the quality index , the quality of the project is calculated , and the deviation analysis is carried out by using the earning value method quality index system , so as to realize the integrated management of the small and medium chemical projects in the engineering quality , cost and progress .
