S公司定制產(chǎn)品采購流程優(yōu)化

【摘要】:在大規(guī)模批量生產(chǎn)的環(huán)境下,定制化小批量生產(chǎn)在很多特殊行業(yè)還大量存在,但是對定制品流程優(yōu)化的研究卻非常少。S企業(yè)作為我國機械工業(yè)665個骨干企業(yè)之一,它生產(chǎn)的產(chǎn)品主要用于小、中型民用船舶主機、大型集裝箱船和大型散貨船輔機,以及核電站應(yīng)急發(fā)電機組、陸用電站、海洋工程、風(fēng)電等領(lǐng)域。經(jīng)過數(shù)十年的發(fā)展,雖然該企業(yè)獲得了許多成就,但他在定制品生產(chǎn)流程中也顯現(xiàn)出許多弊端:如訂單響應(yīng)速度慢、作業(yè)流程復(fù)雜、供貨周期長、合作的物流公司的效率和態(tài)度不佳等等,造成資源浪費嚴重,成本居高不下。所以,本文進行定制品流程優(yōu)化的研究有著十分重要的理論意義和實踐意義。本文首先提出了對企業(yè)進行流程優(yōu)化的意義和價值,然后以定制產(chǎn)品、業(yè)務(wù)流程再造理論、采購管理理論為核心內(nèi)容進行研究。接著以S企業(yè)為例,對企業(yè)定制產(chǎn)品訂單處理流程、物料需求采購流程進行了深入的調(diào)研,采用ASME方法和VISIO圖形建模工具對S企業(yè)的原有流程進行分析,并針對問題提出優(yōu)化建議,對影響訂單執(zhí)行的采購流程進行分析與優(yōu)化。為保證S企業(yè)的訂單履行,減少客戶抱怨,以期建立一種高效率、快響應(yīng)、低成本的企業(yè)訂單處理機制為目標(biāo)的解決方案,從而提升S企業(yè)的市場競爭力。作為我國重型機械企業(yè)的縮影的S企業(yè),對它進行流程優(yōu)化的研究,對類似定制產(chǎn)品生產(chǎn)的企業(yè)具有一定的借鑒意義。定制品流程的優(yōu)化工作,今后還可以從流程IT系統(tǒng)出發(fā),進一步探討企業(yè)流程管理與信息系統(tǒng)的更好結(jié)合。
[Abstract]:In the environment of large-scale mass production, customized small batch production still exists in many special industries, but the research on process optimization of fixed products is very few. S enterprise is one of the 665 backbone enterprises in machinery industry of our country. Its products are mainly used in small and medium-sized civil ship mainframe, large container ship and large bulk cargo ship auxiliary, as well as nuclear power emergency generator, land power station, ocean engineering, wind power and other fields. After decades of development, although the enterprise has made a lot of achievements, but he also showed many drawbacks in the production process of fixed products, such as slow response to orders, complex operation process, long supply cycle, The efficiency and attitude of cooperative logistics companies are not good, resulting in serious waste of resources and high costs. Therefore, it is of great theoretical and practical significance to study the process optimization of fixed products in this paper. In this paper, the significance and value of process optimization for enterprises are put forward firstly, and then the core contents are customization product, business process reengineering theory and purchasing management theory. Then taking S enterprise as an example, the paper makes a deep investigation on the process of order processing and material requirement purchase, and analyzes the original process of S enterprise by using ASME method and VISIO graphic modeling tool. The optimization suggestions are put forward to analyze and optimize the purchasing process which affects the execution of orders. In order to guarantee the order fulfillment of S enterprise and reduce customer complaint, the author hopes to establish a high efficiency, fast response and low cost order processing mechanism for the purpose of improving the market competitiveness of S enterprise. As the epitome of heavy machinery enterprises in our country, the research on the process optimization of S enterprises has certain reference significance for enterprises similar to customized products production. From the point of view of process IT system, we can further discuss the better combination of enterprise process management and information system.
