F公司一車(chē)間精益生產(chǎn)物流改進(jìn)方案研究

【摘要】:中國(guó)汽車(chē)產(chǎn)業(yè)經(jīng)歷了幾十年的標(biāo)準(zhǔn)化、規(guī);笊a(chǎn),尤其是近幾年的井噴式發(fā)展后,國(guó)內(nèi)汽車(chē)行業(yè)已經(jīng)出現(xiàn)生產(chǎn)能力相對(duì)過(guò)剩、利潤(rùn)率下滑等情況。我國(guó)汽車(chē)制造企業(yè)面臨較以往更大的競(jìng)爭(zhēng)壓力。因此,企業(yè)應(yīng)該更加注重提高自身的生產(chǎn)運(yùn)作管理和管理水平,降低生產(chǎn)成本。在國(guó)際上,物流通常被稱為“第三利潤(rùn)源”和“降低成本的最后邊界”。其與提高勞動(dòng)生產(chǎn)率、減少原材料消耗,一起被稱為“利潤(rùn)源泉”。 本文研究目的,正是為了優(yōu)化物流管理,降低物流運(yùn)營(yíng)成本,幫助國(guó)內(nèi)的汽車(chē)制造業(yè)企業(yè)找到一條適合自己發(fā)展的物流管理之路,實(shí)現(xiàn)精益管理,提高企業(yè)競(jìng)爭(zhēng)力。為實(shí)現(xiàn)這一目的,本文遵循精益物流管理思想,以精益物流理論為指導(dǎo),以汽車(chē)制造企業(yè)為研究對(duì)象,,在大量調(diào)研的基礎(chǔ)上,論述了汽車(chē)制造企業(yè)物流精益化管理的要點(diǎn)和特點(diǎn),將汽車(chē)物流與精益物流進(jìn)行結(jié)合,根據(jù)精益物流的構(gòu)成要素,分析了精益物流的內(nèi)涵及其對(duì)汽車(chē)企業(yè)競(jìng)爭(zhēng)優(yōu)勢(shì)的影響,同時(shí)以汽車(chē)制造企業(yè)為中心的生產(chǎn)物流為研究對(duì)象,分析了精益物流的核心思想以及平準(zhǔn)化物流、看板管理等精益物流模式,并論述了各種模式在提高物流效率、降低生產(chǎn)成本、縮短生產(chǎn)時(shí)間和周期、增強(qiáng)汽車(chē)企業(yè)的核心競(jìng)爭(zhēng)力的作用。 F公司自建廠二十多年的發(fā)展,其由一個(gè)品牌一款產(chǎn)品,發(fā)展到現(xiàn)在的奧迪、大眾兩大品牌9大系列產(chǎn)品——奧迪A6L、奧迪Q5、奧迪A4L、邁騰、CC、速騰、寶來(lái)、高爾夫和捷達(dá)轎車(chē),產(chǎn)品一直處于供不應(yīng)求的狀態(tài)。F公司二廠總裝車(chē)間生產(chǎn)的車(chē)型涵蓋奧迪、大眾兩大品牌,即有奧迪Q3車(chē)型,也有大眾系列的速騰、高爾夫、邁騰及CC、新寶來(lái)車(chē)型,涵蓋經(jīng)濟(jì)型轎車(chē)、運(yùn)動(dòng)型SUV及高級(jí)轎車(chē)多個(gè)系列,是真正的多系列混流生產(chǎn)。伴隨著多系列產(chǎn)品的生產(chǎn)和產(chǎn)量的提升,汽車(chē)裝配的零件品種和數(shù)量也急速增加,物料系統(tǒng)的繁重性、復(fù)雜性和組織難度都大幅度提高,對(duì)原有的物料供貨模式、零件包裝、運(yùn)輸和管理控制模式都提出了嚴(yán)峻的考驗(yàn)。這就使F公司如何運(yùn)用精益物流的理論和方法、解決混流生產(chǎn)和產(chǎn)能提高帶來(lái)的生產(chǎn)能力瓶頸問(wèn)題,順利完成F公司2013年150萬(wàn)的產(chǎn)量任務(wù),提高F公司的市場(chǎng)占有率成為當(dāng)務(wù)之急。 本文研究的問(wèn)題,就是對(duì)F公司二廠總裝車(chē)間的混流生產(chǎn)和產(chǎn)能提高帶來(lái)的產(chǎn)能瓶頸問(wèn)題進(jìn)行分析,運(yùn)用精益物流的理論思想、方式方法提出改善方案,并結(jié)合具體案例,進(jìn)行精益物流過(guò)程應(yīng)用分析和效益分析。 在論文寫(xiě)作中,作者結(jié)合了12年來(lái)實(shí)際工作經(jīng)驗(yàn),通過(guò)理論與實(shí)踐相結(jié)合,深入淺出地分析了精益物流在F公司汽車(chē)有限公司在零部件物流、物料搬運(yùn)方式、生產(chǎn)物流的信息化支持等方面的具體應(yīng)用.以具體案例分析,經(jīng)過(guò)實(shí)行精益物流管理運(yùn)作,汽車(chē)制造業(yè)實(shí)現(xiàn)物流效率提高,生產(chǎn)成本降低,生產(chǎn)節(jié)拍提高,使企業(yè)的生產(chǎn)更加流暢,實(shí)現(xiàn)現(xiàn)代化的汽車(chē)行業(yè)物流應(yīng)用模式。
[Abstract]:China's auto industry has experienced decades of standardization, large-scale production, especially in recent years, after the blowout development, the domestic automobile industry has appeared the relative surplus of production capacity and the decline of profit rate. The automobile manufacturing enterprises in China are facing more competitive pressure than ever before. Therefore, the enterprises should pay more attention to improving their own life. The level of production management and management reduces production costs. In the world, logistics is often called "the third source of profit" and "the last boundary of cost reduction". It is called "the source of profit" with the increase of labor productivity and the reduction of raw material consumption.
The purpose of this paper is to optimize the logistics management and reduce the cost of logistics operation, to help the domestic automobile manufacturing enterprises to find a way of logistics management suitable for their own development, to realize lean management and to improve the competitiveness of the enterprises. The automobile manufacturing enterprise is the research object. On the basis of a large number of investigations, this paper expounds the main points and characteristics of lean logistics management of automobile manufacturing enterprises, combines the automobile logistics with lean logistics, and analyzes the connotation of lean logistics and its influence on the competitive advantage of automobile enterprises according to the elements of lean logistics. The center of production logistics is the research object. It analyzes the core idea of lean logistics and the lean logistics mode such as leveling logistics and Kanban management. It also discusses the role of various modes in improving the logistics efficiency, reducing production cost, shortening production time and cycle, and enhancing the core competitiveness of steam car enterprises.
The development of F company's self built factory for more than 20 years has developed from one brand to the present Audi, and the two major brands of Volkswagen, Audi, Audi Q5, Audi A4L, Michael, CC, speed, golfer, golf and Jetta. The products have been covered by the model of.F company's two factory assembly. Audi, the two largest brand of Volkswagen, that is, Audi Q3 models, and the Volkswagen series of quick, golf, Michael and CC, new Bora models, covering economic cars, sports SUV and advanced cars, is a real multi series mixed production. With the production and production of a series of products, the variety and quantity of auto assembly parts It also increases rapidly. The heavy, complex and organizational difficulty of the material system has been greatly improved. The original model of material supply, part packing, transportation and management control have been put forward a severe test. This makes F company how to use the theory and method of lean logistics to solve the production capacity bottle brought by mixed production and productivity improvement. Neck problem, successfully completing F's 1 million 500 thousand production task in 2013, and improving F's market share has become a top priority.
The problem of this paper is to analyze the bottleneck problem of the production of mixed flow and productivity improvement in the two factory assembly workshop of F company, and use the theory of lean logistics and the method and method to propose the improvement scheme, and combine the specific cases to carry out the application analysis and benefit analysis of the lean logistics process.
In this paper, the author combines 12 years of practical work experience and combines theory with practice to analyze the specific use of lean logistics in F Company Automobile Co., Ltd. in parts logistics, material handling methods, and information support of production logistics. In order to operate, the automobile manufacturing industry can improve the logistics efficiency, reduce the production cost, improve the production rate, make the production of the enterprise smoother, and realize the modern logistics application mode of the automobile industry.
