【摘要】：汽車(chē)企業(yè)在中國(guó)市場(chǎng)的競(jìng)爭(zhēng)日益激烈,這不僅體現(xiàn)在銷(xiāo)售量、銷(xiāo)售額的競(jìng)爭(zhēng)上,更體現(xiàn)在成本的競(jìng)爭(zhēng)上。為了降低成本,每個(gè)企業(yè)都在不斷尋求高效的解決方案。物料管理費(fèi)用在企業(yè)總成本中占有相當(dāng)高的比例,因此就越來(lái)越被各企業(yè)所重視。HBM公司作為一家中外合資的汽車(chē)企業(yè),近年來(lái)銷(xiāo)售量迅猛增長(zhǎng),市場(chǎng)份額不斷增加,HBM德國(guó)總部也在不斷加大對(duì)中國(guó)市場(chǎng)的投資力度,加快提升HBM公司的產(chǎn)能。但是,隨著產(chǎn)能的增加,給企業(yè)原有物料管理體系帶來(lái)了新的挑戰(zhàn),同時(shí)企業(yè)也面臨著其他跨國(guó)公司、國(guó)內(nèi)汽車(chē)企業(yè)的競(jìng)爭(zhēng),這些都要求HBM公司進(jìn)一步改善對(duì)物料的管理。通過(guò)學(xué)習(xí)物料的概念,物料管理所涉及的范圍和物料管理方面的一些重要理論知識(shí),了解HBM公司在物料管理方面的現(xiàn)狀,找到HBM公司在物料管理方面存在的一系列的問(wèn)題,包括物料管理流程不清晰,物料管理職責(zé)不明確,國(guó)內(nèi)物料管理與進(jìn)口物料管理不夠科學(xué),物料倉(cāng)儲(chǔ)管理尚需改善等等。根據(jù)這些問(wèn)題,提出在物料管理流程和團(tuán)隊(duì)合作方面應(yīng)該改變物料清單(BOM)的管理部門(mén)、界定清晰的物料管理職責(zé)、組建物料費(fèi)用控制小組;針對(duì)國(guó)產(chǎn)物料,加強(qiáng)對(duì)供應(yīng)商的產(chǎn)能瓶頸管理、供應(yīng)商前期投入費(fèi)用監(jiān)控,建立有效的成本控制制度、降低周轉(zhuǎn)器具的丟失率等;針對(duì)進(jìn)口物料管理,應(yīng)該調(diào)整進(jìn)口物料國(guó)際運(yùn)輸方式、改善進(jìn)口物料清關(guān)信息缺失狀況、更改物料進(jìn)口的價(jià)格條款;在物料倉(cāng)儲(chǔ)方面,需要改善物料收貨流程、改善物料存儲(chǔ)管理制度等。
[Abstract]:The competition of automobile enterprises in Chinese market is increasingly fierce, which is not only reflected in the competition of sales volume and sales, but also in the competition of cost. In order to reduce costs, every enterprise is constantly looking for efficient solutions. Material management costs account for a high proportion of the total cost of the enterprise, so more and more attention has been paid to the. HBM company as a Sino-foreign joint venture automobile enterprise, the sales volume has increased rapidly in recent years. HBM's German headquarters is also ramping up its investment in the Chinese market to speed up the expansion of HBM's capacity. However, with the increase of production capacity, it brings new challenges to the original material management system of the enterprise. At the same time, the enterprises are also facing competition from other multinational companies and domestic automobile enterprises. All of these require HBM to further improve the material management. By studying the concept of material, the scope of material management and some important theoretical knowledge of material management, we understand the current situation of material management in HBM Company, and find out a series of problems in material management of HBM Company. Material management process is not clear, material management responsibility is not clear, domestic material management and import material management is not scientific, material storage management needs to be improved, and so on. According to these problems, it is proposed that the management department of BOM should be changed in material management process and team cooperation, clear material management responsibilities should be defined, and material cost control teams should be set up. Strengthen the bottleneck management of suppliers' capacity, monitor the cost of suppliers' pre-investment, establish an effective cost control system, reduce the loss rate of turnover equipment, etc. For the management of imported materials, we should adjust the mode of international transportation of imported materials, To improve the lack of customs clearance information, change the price terms of import materials, in the material storage, we need to improve the material receiving process, improve the material storage management system and so on.
