A公司良品率零缺陷管理的改進(jìn)策略與應(yīng)用研究

【摘要】:半導(dǎo)體封裝測試工廠的生產(chǎn)設(shè)備昂貴,生產(chǎn)成本很高,更新?lián)Q代速度快。如何快速地達(dá)到量產(chǎn)良品率目標(biāo),快速收回成本,就成為了業(yè)界普遍關(guān)注的重點(diǎn)。由于技術(shù)水平、資金、人力等多方面限制,良品率的提升達(dá)到一定程度之后,就會(huì)遇到瓶頸,很難再有所突破。在筆者工作的A半導(dǎo)體封裝測試公司中,盡管是業(yè)界領(lǐng)先的制造商,但是也同樣存在良品率瓶頸的問題。月量產(chǎn)百萬級(jí)的情況下,良品率從85%提升到95%實(shí)屬不易,但是從95%提升到99%則是難上加難。本文研究目的就是希望通過將零缺陷管理思想應(yīng)用于A公司的良品率管理來解決良品率的瓶頸問題。研究方法采用了數(shù)量研究法、經(jīng)驗(yàn)總結(jié)法和實(shí)證研究法。零缺陷管理理念與全面質(zhì)量管理和精益生產(chǎn)方式最初都著眼于質(zhì)量管理,但是,其根本宗旨都是要追求零缺陷生產(chǎn),這與良品率管理的核心目標(biāo)是一致的。其中,零缺陷管理理念相對于良品率管理來說更具有針對性。本文把A公司的良品率瓶頸作為研究對象,通過對A公司的良品率管理的文化問題、制度問題、流程問題、效率問題、來料問題等五大關(guān)鍵問題的現(xiàn)狀進(jìn)行分析,從而制定了文化推廣策略、制度改進(jìn)策略、生產(chǎn)流程改進(jìn)策略、系統(tǒng)工具開發(fā)策略,以及供應(yīng)商質(zhì)量管理強(qiáng)化策略,并加以實(shí)施。五大策略中創(chuàng)新性地應(yīng)用了集成模塊團(tuán)隊(duì)的組織結(jié)構(gòu)和六大系統(tǒng)工具的開發(fā)。大量數(shù)據(jù)分析和生產(chǎn)實(shí)踐驗(yàn)證表明,零缺陷管理不但成功地使A公司的良品率得到了大幅提升,解決了良品率瓶頸問題,而且還提高了產(chǎn)品質(zhì)量,加快了工作效率,縮短了產(chǎn)品周期,最終實(shí)現(xiàn)降低生產(chǎn)制造成本的目的。
[Abstract]:Semiconductor packaging test plants have expensive production equipment, high production cost and fast replacement speed. How to quickly achieve the target of mass production rate and rapid cost recovery has become the focus of widespread concern in the industry. Due to the technical level, capital, manpower and other constraints, the improvement of the rate of good products to a certain extent, will encounter bottlenecks, it is difficult to break through. In the A semiconductor packaging testing company which I work for, although it is the leading manufacturer, it also has the bottleneck of good product rate. In the case of monthly production of millions, it is difficult to increase the rate from 85% to 95%, but from 95% to 99%. The purpose of this paper is to solve the bottleneck problem of good quality rate by applying the idea of zero defect management to A company. The research methods are quantitative, empirical and empirical. The concept of zero defect management, total quality management and lean production mode all focus on quality management at first, but its basic aim is to pursue zero defect production, which is consistent with the core goal of good product rate management. Among them, zero-defect management concept is more targeted than good product rate management. In this paper, the bottleneck of A company's good product rate is taken as the research object, and the present situation of five key problems of A company's good product rate management, such as culture problem, system problem, flow problem, efficiency problem, incoming material problem, etc., is analyzed. Therefore, the strategies of culture promotion, system improvement, production process improvement, system tool development and supplier quality management are formulated and implemented. The organizational structure of the integrated module team and the development of six system tools are innovatively applied in the five strategies. A large number of data analysis and production practice verify that zero defect management has not only greatly improved the rate of good products in Company A, but also improved the quality of products and accelerated the working efficiency. The product cycle is shortened and the production cost is reduced.
