精益生產(chǎn)在PC集團(tuán)的應(yīng)用研究

【摘要】:精益生產(chǎn)新思想新方法新技術(shù)已得到廣泛企業(yè)最好的認(rèn)同,是經(jīng)典的世界級(jí)制造水平生產(chǎn)理論和生產(chǎn)方式,精益生產(chǎn)方式是不同領(lǐng)域生產(chǎn)管理最熱門的研究課題,對(duì)全球的人類社會(huì)和每一個(gè)產(chǎn)業(yè)產(chǎn)生了深遠(yuǎn)影響,是改變世界大規(guī)模生產(chǎn)方式的技術(shù)革命。精益生產(chǎn)即通過徹底有效地消除生產(chǎn)中的浪費(fèi)、不合理、不增值的環(huán)節(jié),生產(chǎn)高質(zhì)量的產(chǎn)品。準(zhǔn)時(shí)生產(chǎn)只在需要的時(shí)間制造有計(jì)劃的產(chǎn)品,上一道工序只制造下一道工序有需求的產(chǎn)品,這種生產(chǎn)體系是在多年發(fā)展探索的基礎(chǔ)上建立起來的,其目標(biāo)是以無浪費(fèi)的、最有效率、盡快的速度方式生產(chǎn)客戶需要的產(chǎn)品。根據(jù)精益生產(chǎn)的原理,生產(chǎn)系統(tǒng)可以有效快速地生產(chǎn)高品質(zhì)的產(chǎn)品來滿足客戶需求,能一次就做對(duì)。 在傳統(tǒng)制造業(yè)運(yùn)用精益生產(chǎn)的行業(yè)中,制鞋企業(yè)屬于勞動(dòng)密集型產(chǎn)業(yè),PC集團(tuán)是較為成功的。PC的成功主要得益于其精益精神的應(yīng)用管理和創(chuàng)新做法,PC集團(tuán)不局限于單純精益工具的使用,其結(jié)合企業(yè)自身實(shí)際經(jīng)營(yíng)管理問題,進(jìn)行了有益的創(chuàng)新升華,PC集團(tuán)的經(jīng)驗(yàn)對(duì)制造業(yè)推行精益生產(chǎn)的企業(yè)有著現(xiàn)實(shí)的借鑒意義。 本論文以PC集團(tuán)為研究對(duì)象,闡述了精益生產(chǎn)的基礎(chǔ)原理和起源、國(guó)內(nèi)外的研究情況與應(yīng)用情況,比較分析了精益生產(chǎn)思想與大規(guī)模生產(chǎn)的優(yōu)劣差異及展開精益生產(chǎn)的主要方法與工具項(xiàng)目。從PC集團(tuán)生產(chǎn)管理現(xiàn)狀、特點(diǎn)的基礎(chǔ)上分析討論對(duì)傳統(tǒng)制造企業(yè)及PC集團(tuán)實(shí)施精益生產(chǎn)的必要性,同時(shí)以后拉式生產(chǎn)、物料采購(gòu)與管控體系、生產(chǎn)布局、OPL管理、TPM、IE生產(chǎn)線平衡、TQM的前后績(jī)效對(duì)比等,說明精益生產(chǎn)在PC集團(tuán)的成功導(dǎo)入與應(yīng)用;在應(yīng)用基礎(chǔ)上總結(jié)PC集團(tuán)的創(chuàng)新舉措與基本經(jīng)驗(yàn),包含5S管理拓展為7S現(xiàn)場(chǎng)管理、TPM管理之OEE分析延伸出對(duì)模具的研究開發(fā)、IE工程之ECRS法則延伸出ERC項(xiàng)目、持續(xù)改善績(jī)效比較、專利應(yīng)用與高新技術(shù)。 PC集團(tuán)可借鑒的的成果和經(jīng)驗(yàn)啟示,證明在汽車行業(yè)以外的傳統(tǒng)制造業(yè)也可以很好地運(yùn)用精益生產(chǎn)方式。
[Abstract]:Lean production new ideas, new methods and new technologies have been the best accepted by a wide range of enterprises, is the classic world-class manufacturing level production theory and production mode, lean production mode is the most popular research topic in different fields of production management. It has a profound influence on human society and every industry in the world, and it is a technological revolution that changes the mass production mode of the world. Lean production is the production of high-quality products by eliminating waste, unreasonable, value-added links completely and effectively. The production on time only produces planned products at the required time, and the previous process only produces the products that are required for the next process. This production system has been established on the basis of many years of development and exploration, with the aim of not wasting it. The most efficient and speedy way to produce products that customers need. According to the principle of lean production, the production system can effectively and quickly produce high-quality products to meet customer needs. In traditional manufacturing industries where lean production is used, The success of PC Group is mainly due to its lean spirit of application management and innovative practices. PC Group is not limited to the use of pure lean tools. Combined with the actual management problems of enterprises, the experience of PC group has practical reference significance to the manufacturing enterprises carrying out lean production. This paper takes PC Group as the research object, expounds the basic principle and origin of lean production, the research situation and application situation at home and abroad. The difference between lean production and mass production is compared and the main methods and tools for lean production are analyzed. Based on the present situation and characteristics of production management in PC group, the necessity of implementing lean production for traditional manufacturing enterprises and PC group is discussed. At the same time, pull production, material purchase and control system are also discussed. The production layout of OPL and the balance between TQM and TQM show the successful introduction and application of lean production in PC Group, and summarize the innovative measures and basic experience of PC Group on the basis of application. OEE analysis, which includes 5S management extension to 7S site management, extends the ECRS principle of die development and IE project to ERC project, continuous improvement performance comparison, patent application and high technology. The results and experiences of PC Group can be used for reference to prove that the traditional manufacturing industry other than the automobile industry can also make good use of lean production mode.
