HYP公司精益化管理戰(zhàn)略研究

【摘要】:精益管理源于日本豐田汽車公司的精益生產(chǎn),是現(xiàn)代制造企業(yè)的一種新型生產(chǎn)方式。精益管理的核心在于以最小的人力、物力財(cái)力等資源投入盡可能的創(chuàng)造出更多的價(jià)值,以滿足顧客的需求。精益管理模式能夠在降低生產(chǎn)的成本、提高產(chǎn)品的質(zhì)量、縮短交期、改善現(xiàn)場(chǎng)的安全和提升員工的士氣等方面全面提升企業(yè)的競(jìng)爭(zhēng)力。近年來(lái),印刷業(yè)在我國(guó)經(jīng)濟(jì)平穩(wěn)飛速發(fā)展的環(huán)境下實(shí)現(xiàn)了快速增長(zhǎng)。HYP公司在印刷業(yè)高速增長(zhǎng)的大背景下實(shí)現(xiàn)了快速發(fā)展,隨著公司業(yè)務(wù)的快速擴(kuò)張,公司管理滯后所帶來(lái)的生產(chǎn)浪費(fèi)、次品率高、交期拖延等問題日漸突出。為更好的推動(dòng)企業(yè)發(fā)展公司引入了精益化管理方式,并很快取得了一定的效果。面對(duì)競(jìng)爭(zhēng)激烈的市場(chǎng),如何進(jìn)一步推動(dòng)企業(yè)的精益化改革,實(shí)現(xiàn)企業(yè)質(zhì)的飛躍,需要公司管理層加強(qiáng)對(duì)精益化管理理論的研究,制定切實(shí)可行的公司精益發(fā)展戰(zhàn)略。論文結(jié)合精益管理理論、HYP公司狀況和內(nèi)外部環(huán)境分析找出制約企業(yè)發(fā)展的實(shí)際問題,并用精益化的思想進(jìn)行解決。按照發(fā)現(xiàn)問題、提出解決方案、保障措施三個(gè)步驟進(jìn)行分析:第一,通過(guò)PEST分析方法對(duì)公司的政治環(huán)境、經(jīng)濟(jì)環(huán)境、社會(huì)文化環(huán)境和技術(shù)環(huán)境等進(jìn)行分析,通過(guò)行業(yè)分析了解行業(yè)發(fā)展方向,通過(guò)SWOT分析方法了解公司所面臨的優(yōu)勢(shì)和劣勢(shì)、機(jī)遇和挑戰(zhàn),為精益化管理戰(zhàn)略的制定奠定基礎(chǔ);第二,制定公司精益化管理戰(zhàn)略,包括采購(gòu)、生產(chǎn)、銷售和組織結(jié)構(gòu)等環(huán)節(jié)的精益化管理;第三,制定精益化管理的保障措施,包括在采購(gòu)、生產(chǎn)等方面進(jìn)行成本控制,進(jìn)行企業(yè)精益文化的建設(shè),提升員工的精益認(rèn)知等。通過(guò)對(duì)HYP公司精益化戰(zhàn)略的研究,推動(dòng)HYP公司向精益化管理轉(zhuǎn)變,也為制造類行業(yè)的精益戰(zhàn)略的制定提供指導(dǎo)意義。
[Abstract]:Lean management originated from the lean production of Toyota Motor Company of Japan, and it is a new production mode of modern manufacturing enterprises. The core of lean management is to create as much value as possible with the minimum human, material and financial resources to meet the needs of customers. Lean management mode can reduce the cost of production, improve the quality of products, shorten the delivery period, improve the safety of the site and improve the morale of employees, and so on to enhance the overall competitiveness of the enterprise. In recent years, the printing industry has achieved rapid growth under the environment of steady and rapid economic development in China. HYP has achieved rapid development under the background of the rapid growth of the printing industry, with the rapid expansion of the company's business. The problems of waste of production, high rate of defective products and delay of delivery are becoming more and more prominent. In order to promote the enterprise development company to introduce the lean management mode, and quickly achieved certain results. In the face of fierce competition in the market, how to further promote the lean reform of enterprises and realize the leap of enterprise quality, it is necessary for the management of the company to strengthen the research on the theory of lean management and to formulate a feasible lean development strategy. Combined with lean management theory HYP company's situation and internal and external environment analysis to find out the constraints of the development of the actual problems and lean ideas to solve. According to the three steps of finding the problem, putting forward the solution, and analyzing the safeguard measures: first, through the PEST analysis method to analyze the company's political environment, economic environment, social and cultural environment and technical environment, etc. Through industry analysis to understand the direction of industry development, through the SWOT analysis method to understand the strengths and weaknesses faced by the company, opportunities and challenges, to lay the foundation for the formulation of lean management strategy; second, to formulate the lean management strategy, Including the lean management of procurement, production, sales and organizational structure. Third, the establishment of Lean Management safeguards, including cost control in procurement and production, and the construction of a lean culture. Improve the lean knowledge of employees, etc. Through the study of lean strategy of HYP Company, it can promote the transformation of HYP Company to lean management, and also provide guidance for the formulation of lean strategy in manufacturing industry.
