DX公司采購(gòu)管理業(yè)務(wù)流程優(yōu)化研究

【摘要】:隨著全球經(jīng)濟(jì)化的加劇和我國(guó)經(jīng)濟(jì)的高速發(fā)展,企業(yè)之間的競(jìng)爭(zhēng)也日趨激烈,在這其中中小企業(yè)在保持自身快速增長(zhǎng)的同時(shí),面臨的環(huán)境也變得越來(lái)越復(fù)雜,其競(jìng)爭(zhēng)對(duì)手也變得越來(lái)越強(qiáng)大。在這樣的背景下,供應(yīng)鏈管理作為一種重要的管理模式,已經(jīng)越來(lái)越受到重視,成為企業(yè)發(fā)展和提升自身核心競(jìng)爭(zhēng)力的關(guān)鍵手段。而采購(gòu)管理做為供應(yīng)鏈中的一個(gè)重要環(huán)節(jié),發(fā)揮著不可替代的連接作用。 同時(shí)隨著信息化技術(shù)的飛速發(fā)展,中小企業(yè)結(jié)合自身特點(diǎn),通過(guò)管理方式的變革結(jié)合信息技術(shù)來(lái)改善和實(shí)施供應(yīng)鏈采購(gòu)管理將為企業(yè)創(chuàng)造優(yōu)越的環(huán)境。因此,通過(guò)對(duì)中小企業(yè)采購(gòu)管理的研究和現(xiàn)狀分析,從供應(yīng)鏈的角度來(lái)探討和解決中小企業(yè)的經(jīng)營(yíng)管理中存在問(wèn)題是本文的重點(diǎn)。 本文著重對(duì)一家中小型制造企業(yè)DX公司的采購(gòu)管理進(jìn)行研究與分析,DX公司自1998年成立至今,一直專(zhuān)注于圖像處理即液晶驅(qū)動(dòng)及安防攝像機(jī)領(lǐng)域相關(guān)產(chǎn)品的軟硬件開(kāi)發(fā)與設(shè)計(jì),是中國(guó)少數(shù)集研發(fā),生產(chǎn),銷(xiāo)售圖像顯示及視頻處理方面的專(zhuān)業(yè)供應(yīng)商。文章首先通過(guò)調(diào)研法、問(wèn)卷調(diào)查及研討會(huì)等方式,從采購(gòu)管理角度對(duì)其經(jīng)營(yíng)和管理的現(xiàn)狀進(jìn)行分析,運(yùn)用ASME、魚(yú)骨圖等方法從中找到企業(yè)采購(gòu)管理中存在的問(wèn)題,,對(duì)其進(jìn)行分析和總結(jié)。然后結(jié)合其自身行業(yè)、產(chǎn)品、生產(chǎn)等特點(diǎn),通過(guò)管理結(jié)合信息化的角度來(lái)對(duì)其在供應(yīng)商管理流程、標(biāo)準(zhǔn)采購(gòu)業(yè)務(wù)以及委外加工業(yè)務(wù)流程中的問(wèn)題進(jìn)行流程的梳理和優(yōu)化改進(jìn),提出相應(yīng)的措施,充分運(yùn)用流程優(yōu)化的理念和方法工具對(duì)其梳理的關(guān)鍵流程進(jìn)行優(yōu)化和改進(jìn)。從而形成了適合企業(yè)當(dāng)前發(fā)展和形勢(shì)的流程優(yōu)化方案,結(jié)合ERP軟件設(shè)計(jì)落地。最后根據(jù)實(shí)際情況來(lái)進(jìn)行實(shí)施改進(jìn)、對(duì)比分析和總結(jié),旨在通過(guò)對(duì)采購(gòu)管理的改善提高其供應(yīng)鏈管理水平,從而提升中小企業(yè)的競(jìng)爭(zhēng)力進(jìn)行深入分析與探討,同時(shí)對(duì)中小企業(yè)存在的諸多問(wèn)題進(jìn)行分析,從企業(yè)內(nèi)部出發(fā),給出改進(jìn)建議與對(duì)策。對(duì)相關(guān)的中小型消費(fèi)類(lèi)電子的制造企業(yè)有一定的借鑒和參考作用。
[Abstract]:With the aggravation of global economy and the rapid development of Chinese economy, the competition among enterprises is becoming more and more fierce, in which small enterprises are keeping their own rapid growth, and the environment is becoming more and more complex. Its competitors are also getting stronger and stronger. In this context, supply chain management as an important management model, has been paid more and more attention to, and become a key means for enterprises to develop and enhance their core competitiveness. As an important link in supply chain, procurement management plays an irreplaceable role. At the same time, with the rapid development of information technology, small and medium-sized enterprises will create a favorable environment for enterprises to improve and implement the supply chain procurement management through the reform of management mode and the combination of information technology with their own characteristics. Therefore, through the research and analysis of the purchasing management of small and medium-sized enterprises, it is the key point of this paper to discuss and solve the problems in the management of small and medium-sized enterprises from the point of view of supply chain. This paper focuses on the research and analysis of the purchasing management of DX Company, a small and medium-sized manufacturing enterprise. Since its establishment in 1998, DX Company has been focusing on the software and hardware development and design of the related products in the field of image processing, that is, liquid crystal drive and security camera. Is a minority of China's R & D, production, sales of image display and video processing professional suppliers. First of all, through the methods of investigation, questionnaire survey and seminar, the paper analyzes the current situation of its management and management from the perspective of purchasing management, and finds out the problems existing in the enterprise procurement management by using ASME, fish bone chart and other methods. Analyze and summarize it. Then combining its own industry, products, production and other characteristics, through the management combined with the perspective of information to its supplier management process, standard procurement business and out-of-commission processing business processes to comb and optimize the process improvement, The corresponding measures are put forward to optimize and improve the key process by using the idea and method of process optimization. Thus, a process optimization scheme suitable for the current development and situation of the enterprise is formed, and the ERP software design falls to the ground. Finally, according to the actual situation to implement the improvement, comparative analysis and summary, through the improvement of procurement management to improve their supply chain management level, so as to enhance the competitiveness of small and medium-sized enterprises for in-depth analysis and discussion. At the same time, this paper analyzes many problems existing in small and medium-sized enterprises, and puts forward suggestions and countermeasures for improvement from inside enterprises. For the relevant small and medium-sized consumer electronics manufacturing enterprises have a certain reference and reference role.
