【摘要】:經(jīng)過(guò)幾十年的理論研究和實(shí)踐發(fā)展,戰(zhàn)略管理已經(jīng)成為眾多企業(yè)經(jīng)營(yíng)管理過(guò)程中至關(guān)重要的環(huán)節(jié),并憑借其高屋建瓴的視野為企業(yè)發(fā)展壯大指明了道路。在大多數(shù)情況下,企業(yè)會(huì)將戰(zhàn)略管理的理論和技術(shù)應(yīng)用在公司層面或事業(yè)部層面的發(fā)展規(guī)劃上。本論文將戰(zhàn)略管理框架應(yīng)用到具體的產(chǎn)品研發(fā)規(guī)劃工作中,試圖在更廣闊的環(huán)境范圍內(nèi),運(yùn)用更理性的思維方式,為實(shí)際工作找到正確的方向。 本文的研究對(duì)象為史迪涂料系統(tǒng)有限公司。史迪公司具有150余年的涂料研發(fā)、生產(chǎn)和銷(xiāo)售歷史,積累了雄厚的業(yè)務(wù)、技術(shù)和渠道資源,,在汽車(chē)涂料領(lǐng)域取得了令人矚目的優(yōu)秀業(yè)績(jī)。公司具有重視研發(fā)的傳統(tǒng),一直把技術(shù)創(chuàng)新視為公司取得業(yè)務(wù)成功的重要基石。同時(shí),公司非常注重企業(yè)社會(huì)責(zé)任的承擔(dān)和企業(yè)公民形象的塑造,特別專(zhuān)注于環(huán)保節(jié)能型水性涂料的研發(fā)和推廣,著力于創(chuàng)建獨(dú)特的“綠色競(jìng)爭(zhēng)力”,從而實(shí)現(xiàn)企業(yè)、員工、社區(qū)和環(huán)境的協(xié)同成長(zhǎng)、互利共贏(yíng)。 本文集中討論了史迪公司的水性汽車(chē)涂料產(chǎn)品研發(fā)戰(zhàn)略。公司這類(lèi)產(chǎn)品匯集了綠色環(huán)保節(jié)能理念、高附加值專(zhuān)利技術(shù)和高利潤(rùn)率等特性,是研發(fā)部門(mén)的創(chuàng)新重點(diǎn),也是公司的明星產(chǎn)品。文章首先介紹了公司歷史、現(xiàn)狀、愿景、戰(zhàn)略等各方面情況,總結(jié)了公司水性汽車(chē)涂料產(chǎn)品的研發(fā)現(xiàn)狀,并通過(guò)深入的分析揭示出產(chǎn)品研發(fā)的問(wèn)題和問(wèn)題產(chǎn)生的根本原因,進(jìn)而選擇戰(zhàn)略管理的方式解決產(chǎn)品研發(fā)中出現(xiàn)的管理難題。而后,文章對(duì)水性汽車(chē)涂料研發(fā)的內(nèi)外部環(huán)境進(jìn)行了全面細(xì)致的掃描,包括法律法規(guī)對(duì)于水性涂料的相關(guān)規(guī)定、國(guó)家宏觀(guān)經(jīng)濟(jì)形勢(shì)對(duì)于水性涂料發(fā)展的影響、社會(huì)民眾對(duì)于水性涂料的認(rèn)同程度、水性涂料最新技術(shù)發(fā)展趨勢(shì)、水性涂料行業(yè)現(xiàn)狀和展望、公司水性涂料產(chǎn)品最主要的客戶(hù)及其涂料需求特點(diǎn)、公司最主要的競(jìng)爭(zhēng)對(duì)手相似產(chǎn)品研發(fā)現(xiàn)狀及其優(yōu)勢(shì)劣勢(shì)、公司最主要的供應(yīng)商現(xiàn)狀以及對(duì)于公司成本的影響、水性汽車(chē)涂料行業(yè)的潛在進(jìn)入者、水性汽車(chē)涂料可能的替代品、公司內(nèi)部的水性涂料研發(fā)人力、財(cái)力、物質(zhì)、智力、無(wú)形資源等等。最終,根據(jù)對(duì)于外部環(huán)境和內(nèi)部資源的全面分析和SWOT分析匹配,結(jié)合公司自身執(zhí)行各個(gè)備選戰(zhàn)略的能力和難易程度,文章對(duì)于公司水性涂料研發(fā)的最佳戰(zhàn)略提出建議:集中公司資源采取以市場(chǎng)為導(dǎo)向的產(chǎn)品開(kāi)發(fā)戰(zhàn)略。文章還對(duì)戰(zhàn)略實(shí)施工作、戰(zhàn)略實(shí)施的保障措施提出了切實(shí)可行的建議。 本文通過(guò)詳盡的目標(biāo)制定、戰(zhàn)略分析、戰(zhàn)略選擇和戰(zhàn)略實(shí)施過(guò)程,使得研發(fā)管理者和團(tuán)隊(duì)成員明確了產(chǎn)品未來(lái)的發(fā)展方向,了解了公司內(nèi)外部環(huán)境情況,確定了提高團(tuán)隊(duì)核心競(jìng)爭(zhēng)力的途徑。因此,文中觀(guān)點(diǎn)必定會(huì)為提高公司水性汽車(chē)涂料產(chǎn)品的綠色競(jìng)爭(zhēng)力貢獻(xiàn)力量。
[Abstract]:After decades of theoretical research and practical development, strategic management has become a crucial link in the process of many enterprises' management. In most cases, companies will apply the theory and technology of strategic management to the development planning at the corporate level or business level. This paper applies the strategic management framework to the specific product research and development planning, and tries to find the correct direction for the practical work by using more rational thinking mode in a wider range of environment. The research object of this paper is Stacy Coatings system Co., Ltd. With a history of more than 150 years of research and development, production and sales of coatings, the company has accumulated abundant business, technology and channel resources, and has made outstanding achievements in the field of automotive coatings. The company has a tradition of emphasis on R & D, and has always regarded technological innovation as an important cornerstone of the company's business success. At the same time, the company pays great attention to corporate social responsibility and corporate citizen image, especially focusing on the development and promotion of environmental protection and energy saving water-based coatings, focusing on creating a unique "green competitiveness", so as to realize enterprises and employees. The coordinated growth of community and environment, mutual benefit and win-win. This paper focuses on the R & D strategy of Waterborne Automotive Coatings. This kind of product is the innovation focus of R & D department and the star product of the company, which brings together the idea of green environment and energy saving, high added value patent technology and high profit rate and so on. This paper first introduces the history, current situation, vision, strategy of the company, summarizes the research and development status of waterborne automotive coatings products, and reveals the problems and the root causes of the problems through in-depth analysis. Then choose the strategic management method to solve the management problems in product research and development. Then, the article has carried on the thorough detailed scanning to the waterborne automobile coating research and development internal and external environment, including the laws and regulations to the waterborne coating related stipulation, the national macroeconomic situation to the waterborne coating development influence, The public's recognition of waterborne coatings, the latest technical development trend of water-based coatings, the present situation and prospects of water-based coatings industry, the most important customers of the company's water-based coatings products and the characteristics of their coating requirements, The company's main competitors, similar product R & D status and its strengths and weaknesses, the company's most important suppliers and the impact on the company's costs, potential entrants to the waterborne automotive coatings industry, possible alternatives to waterborne automotive coatings, Internal waterborne coatings R & D human, financial, material, intellectual, intangible resources and so on. Finally, based on a comprehensive analysis of the external environment and internal resources matched with the SWOT analysis, combined with the company's own ability and ease of implementing the various alternative strategies, This paper puts forward the best strategy for the R & D of waterborne coatings: concentrate the company's resources and adopt a market-oriented product development strategy. The paper also puts forward some practical suggestions on the implementation of the strategy and the safeguard measures for the implementation of the strategy. Through detailed goal setting, strategic analysis, strategic choice and strategy implementation process, this paper makes R & D managers and team members clear the future development direction of products, understand the internal and external environment of the company. Determined the way to improve the core competitiveness of the team. Therefore, this view will certainly contribute to improve the green competitiveness of the company's waterborne automotive coatings products.
