精益生產(chǎn)在B公司的應(yīng)用研究

【摘要】:本文在闡述精益生產(chǎn)理論的基礎(chǔ)上,深入分析了B公司面臨的問(wèn)題,比如生產(chǎn)效率問(wèn)題、及時(shí)交貨問(wèn)題、庫(kù)存問(wèn)題、質(zhì)量問(wèn)題、工人流動(dòng)大問(wèn)題等等,作者結(jié)合自身一年多推行精益生產(chǎn)的經(jīng)驗(yàn),詳細(xì)闡述B公司推行精益生產(chǎn)整個(gè)過(guò)程及實(shí)施精益生產(chǎn)的步驟,然后運(yùn)用精益生產(chǎn)的理論和工具解決B公司面臨地問(wèn)題。最后闡述B公司運(yùn)用精益生產(chǎn)取得的成績(jī),及B公司精益生產(chǎn)局限性和不足,作者對(duì)B公司實(shí)施精益生產(chǎn)的建議及對(duì)未來(lái)的展望。 本文用精益生產(chǎn)的理論模型A作為理論指導(dǎo),根據(jù)B公司的實(shí)際情況,對(duì)自動(dòng)化程度高的生產(chǎn)線(SMT線)運(yùn)用全面預(yù)防維修TPM、全局設(shè)備效率OEE、快速換模、拉動(dòng)生產(chǎn)等等,有效的提升了產(chǎn)品質(zhì)量和生產(chǎn)線效率。對(duì)自動(dòng)化程度低的生產(chǎn)線(裝配線),運(yùn)用拉動(dòng)、看板、超市、防錯(cuò)、精益布局、線平衡等等,規(guī)劃生產(chǎn)線,達(dá)到最佳質(zhì)量、最低成本、最短交付的目標(biāo)。 本文以B公司為研究對(duì)象,運(yùn)用精益生產(chǎn)的理論和方法,在作者對(duì)精益生產(chǎn)理論理解的同時(shí),結(jié)合B公司在推行精益生產(chǎn)的過(guò)程中,將遇到的一些問(wèn)題及利用精益工具分析解決那些問(wèn)題,達(dá)到消除浪費(fèi)節(jié)省成本,提升產(chǎn)品質(zhì)量從而提升顧客滿意度,最終達(dá)到提升企業(yè)競(jìng)爭(zhēng)力的目的。同時(shí),希望通過(guò)本文給類似汽車電子行業(yè)推行精益生產(chǎn)提供參考和操作借鑒。
[Abstract]:Based on the elaboration of lean production theory, this paper analyzes the problems faced by Company B, such as production efficiency, timely delivery, inventory, quality, large turnover of workers, and so on. Based on the experience of carrying out lean production for more than one year, the author expounds the whole process of lean production and the steps of lean production in B Company in detail, and then uses the theory and tools of lean production to solve the problems faced by B Company. In the end, the author expounds the achievements of lean production in B Company, the limitations and shortcomings of lean production in B Company, and the author's suggestions on lean production in B Company and the prospect of lean production in the future. In this paper, the theory model A of lean production is used as the theoretical guidance, according to the actual situation of B Company, for the production line with high degree of automation, TPMs are used to prevent maintenance, the overall equipment efficiency is OEEE, the rapid mold changing, pulling production, etc. Effectively improve the product quality and production line efficiency. For low automation production line (assembly line, use pull, Kanban, supermarket, error prevention, lean layout, line balance, etc.), planning the production line to achieve the best quality, minimum cost, minimum delivery goals. This paper takes B Company as the research object, applies the theory and method of lean production, while the author understands the theory of lean production, combines B company in the process of carrying out lean production. Some problems encountered and the use of lean tools to analyze and solve those problems, to eliminate waste and save costs, improve product quality to enhance customer satisfaction, and ultimately to enhance the competitiveness of enterprises. At the same time, I hope to provide reference and operational reference for similar automotive electronics industry to promote lean production.
