【摘要】:隨著新技術的快速發(fā)展,傳統(tǒng)的新產品研發(fā)項目管理模式已經不能滿足企業(yè)需求。SZ公司是一家以IT、IA為主業(yè),以電腦技術開發(fā)為核心,集研發(fā)、生產、銷售為一體的高科技企業(yè)。但是SZ公司的新產品研發(fā)項目管理存在著不少問題。例如,新產品研發(fā)過程中,流程過于簡便,產品成本浪費嚴重,導致產品開發(fā)周期較長和品質未達標。導致部分企業(yè)在產品在開發(fā)過程中,有延期和品質未合格現(xiàn)象,新產品研發(fā)項目很多,但成功率很低。為了解決SZ公司在新產品研發(fā)項目管理的問題,本文對SZ公司新產品研發(fā)項目管理進行優(yōu)化。 本文從SZ公司研發(fā)部門新產品研發(fā)的項目管理入手,分析了阻礙研發(fā)項目管理的瓶頸和問題。通過借鑒國內外新產品研發(fā)項目管理的先進經驗,,基于PMO設計了一套針對SZ公司研發(fā)項目管理問題的交互式研發(fā)項目管理模型。通過新的項目管理模型,建立了一個完全跨部門協(xié)作的虛擬組織;本文通過門徑式管理流程理論,對研發(fā)項目管理進行動態(tài)控制,實現(xiàn)了立項、實施、驗收等多階段的項目流程管理和評審,達到提高產品研發(fā)質量、保證流暢溝通、滿足客戶需求、加快開發(fā)速度,從而大大提高產品研發(fā)成功率。本文還制定了研發(fā)項目管理流程優(yōu)化方案,并分析了方案實施的細節(jié)問題,提出了進一步完善的思路。 通過對SZ公司新產品研發(fā)項目進行管理流程的優(yōu)化,對SZ公司的電子研發(fā)產品線進行了實施,實踐證明,SZ公司RD研發(fā)部門新產品項目管理大大的提高SZ公司管理者和研發(fā)人員的工作效率及責任心,使流程化研發(fā)項目管理思想深入人心,也減少了不必要的項目管理障礙和溝通沖突,增強了員工滿意度,同時項目研發(fā)的成功率也大大的提高,企業(yè)取得良好的績效。
[Abstract]:With the rapid development of new technology, the traditional new product R & D project management mode can no longer meet the needs of enterprises. SZ Company is a company with ITTIA as its main business and computer technology development as its core. High-tech companies that sell as one. But there are many problems in SZ's new product R & D project management. For example, in the process of new product development, the process is too simple and the cost of the product is very wasteful. The product development cycle is long and the quality is not up to standard. As a result, some enterprises have delays and unqualified quality in the process of product development. There are many new product R & D projects. But the success rate is very low. In order to solve the problem of SZ company's new product R & D project management, this paper optimizes the SZ company's new product R & D project management. Starting with the project management of new product development in R & D department of SZ Company, this paper analyzes the bottlenecks and problems that hinder the R & D project management, and draws lessons from the advanced experience of R & D project management of new products at home and abroad. Based on PMO, an interactive project management model for R & D project management of SZ Company is designed. Through the new project management model, a virtual organization with complete inter-departmental collaboration is established. Through dynamic control of R & D project management, multi-stage project flow management and review are realized, such as project establishment, implementation, acceptance and so on, to improve product R & D quality, to ensure smooth communication, to meet customer needs, and to speed up development. In order to greatly improve the success rate of product R & D, this paper also formulates the project management process optimization plan, analyzes the details of the implementation of the project, and puts forward further ideas. By optimizing the management process of SZ Company's new product R & D project, the electronic R & D product line of SZ Company is implemented. The practice proves that the new product project management of R & D department of SZ Company greatly improves the working efficiency and responsibility of the managers and R & D personnel of SZ Company, and makes the thought of flow R & D project management deeply rooted in the people's heart. It also reduces unnecessary project management obstacles and communication conflicts, enhances employee satisfaction, at the same time, project R & D success rate is also greatly improved, enterprises achieve good performance.
