A服裝廠供應(yīng)訂單管理研究

【摘要】:本論文以A服裝廠為研究對象,主要研究A服裝廠管理上出現(xiàn)的三個主要問題,針對這些問題展開了分析,三個主要問題為: 1. A服裝廠倉庫出現(xiàn)的日益積累的呆滯料,主要是面料和輔料,數(shù)量多達(dá)幾層樓之多,這些呆滯料價值很高,,無形中增加產(chǎn)成品的成本價格和給企業(yè)的現(xiàn)金流造成了很大的阻礙; 2. A服裝廠的客戶常常在下了訂單之后,經(jīng)常修改產(chǎn)成品的物料,造成工程部設(shè)計好的物料清單BOM沒辦法使用,采購部也無所適從,常常因為生產(chǎn)物料不能按時入倉而導(dǎo)致客戶貨期拖延; 3. A服裝廠主要生產(chǎn)童裝,面料供應(yīng)商是根據(jù)A服裝廠的每個客戶每張訂單提供同一缸號的面料,但是面料回來后,倉庫發(fā)料時經(jīng)常發(fā)錯另一缸號的面料,造成同一批產(chǎn)成品的面料有色差,常常引起客戶的不滿和部門之間的糾紛。 本文采用的研究方法是先綜合了一些文獻(xiàn),總結(jié)了服裝行業(yè)的特點,然后再針對A服裝廠的問題進(jìn)行了系統(tǒng)的分析,分析了第一個問題的原因主要是由于物料編碼存在重復(fù)編碼,導(dǎo)致有庫存的物料編碼沒用到,對沒庫存的物料編碼經(jīng)常進(jìn)行采購,造成物料浪費(fèi);第二個問題的主要原因是原有的系統(tǒng)比較僵化,原有生產(chǎn)訂單不能支持修改物料清單BOM,因此,被變更的物料只能通過采購部手工進(jìn)行下單;第三個問題是訂單之間的信息沒有充分的共享,物料采購回來后的信息沒有和客戶訂單的信息進(jìn)行關(guān)聯(lián),需要對訂單進(jìn)行優(yōu)化管理。 分析的內(nèi)容最終歸納為需要優(yōu)化物料編碼規(guī)則以適應(yīng)服裝行業(yè)的特點和產(chǎn)品的結(jié)構(gòu)、業(yè)務(wù)流程的改進(jìn)和訂單管理系統(tǒng)的設(shè)計。在分析的過程中,從原有的信息系統(tǒng)入手,分析呆滯料的庫存的來源,并找出了問題,采用SWOT分析方法,設(shè)計出符合服裝行業(yè)的物料的編碼規(guī)則,優(yōu)化業(yè)務(wù)流程和關(guān)聯(lián)各層級訂單的解決方案,從而解決A服裝廠存在的問題。 研究的創(chuàng)新點是根據(jù)服裝行業(yè)的特點,使用了二維度(顏色和尺碼)編碼來進(jìn)行編碼的有效管理,并且把這些二維度編碼對應(yīng)和擴(kuò)展到BOM表里面去,從而單色單碼SKU可以繼承款式的大部分信息,這樣大大減少物料編碼和物料清單BOM的維護(hù)的工作量,同時也減少人為的出錯率,為進(jìn)一步優(yōu)化訂單管理墊定了一個高效的良好平臺。 研究的意義是通過對A服裝廠的案例分析,得出一整套解決方案,解決A服裝廠呆滯料的問題,規(guī)范了該廠的物料編碼規(guī)則,設(shè)計出來的解決方案給A服裝廠節(jié)約了很大的產(chǎn)成品成本,并且提高了生產(chǎn)效率,同時也保證了客戶訂單的按時生產(chǎn),提高客戶滿意度,最后對這個方案和結(jié)論做出了評估。這些方案還可以為其它服裝制造業(yè)提供借鑒的作用。
[Abstract]:This paper takes A garment factory as the research object, mainly studies three main problems in the management of A garment factory, and analyzes these problems. The three main problems are as follows: 1. The increasing accumulation of stagnant materials, mainly fabrics and accessories, in the warehouse of the clothing Factory A is of high value in terms of a number of storeys. Increasing the cost price of finished products and causing great obstacles to the cash flow of enterprises; 2. A garment factory customers often modify the finished materials after placing an order, resulting in a bill of materials designed by the engineering department that cannot be used by the BOM and the purchasing department is also at a loss. Often because the production material cannot enter the stock on time and causes the customer cargo time delay; 3. Garment Factory A mainly produces children's clothing. Fabric suppliers provide the same cylinder number fabric for each customer of A garment factory, but the fabric comes back. Warehouse often sends another cylinder number of fabric, resulting in the same batch of finished fabrics have color difference, often cause customer dissatisfaction and disputes between departments. The research method used in this paper is to synthesize some documents, summarize the characteristics of garment industry, and then analyze the problem of A garment factory systematically. The reason of the first problem is that the material code is duplicated, which results in the material code not used in stock, and the material code without stock is often purchased, resulting in material waste. The main reason of the second problem is that the original system is rigid, the original production order can not support the modification of the bill of materials BOM. therefore, the changed materials can only be manually issued through the purchase department order; The third problem is that the information between orders is not fully shared, and the information after material purchase is not associated with the information of customer orders, so it is necessary to optimize the management of orders. The content of the analysis is summed up as the need to optimize the material coding rules to adapt to the characteristics of the clothing industry and product structure, business process improvement and order management system design. In the process of analysis. Starting with the original information system, this paper analyzes the source of the stock of the stagnant material, and finds out the problem. By using the SWOT analysis method, the coding rules of the materials in line with the clothing industry are designed. Optimize the business process and the solution associated with the various levels of orders to solve the problems of garment factory A. The innovation of the research is that according to the characteristics of the clothing industry, two-dimensional (color and size) coding is used to effectively manage the coding, and these two-dimensional codes are corresponding to and extended to the BOM table. Thus the monochromatic single-code SKU can inherit most of the information of the style, which greatly reduces the workload of material coding and bill of materials BOM maintenance, but also reduces the artificial error rate. An efficient and good platform is set for further optimization of order management. The significance of the study is to obtain a set of solutions through the case study of A garment factory, to solve the problem of stagnant material in A garment factory, and to standardize the material coding rules of the factory. The design of the solution for A clothing factory to save a lot of finished product costs, and improve the efficiency of production, but also ensure the timely production of customer orders, improve customer satisfaction. Finally, this paper evaluates the scheme and conclusion, which can also be used as a reference for other garment industries.
