嘉怡公司內(nèi)江萬晟城項(xiàng)目的物流采購管理

【摘要】:在項(xiàng)目管理中,采購管理是非常重要的一部分,采購管理不僅關(guān)系著采購成本也關(guān)系著采購的質(zhì)量,最終影響著整個(gè)項(xiàng)目的進(jìn)行情況。因此在項(xiàng)目采購的過程中,通過招標(biāo)的方式擇優(yōu)選擇供應(yīng)商,無論是產(chǎn)品還是服務(wù),物美價(jià)廉的供應(yīng)商往往能夠拔得頭籌,此次,成都嘉怡公司也采用了招標(biāo)的方式來選擇第三方物流供應(yīng)商。招標(biāo)采購的方式在項(xiàng)目管理中得到了廣泛的應(yīng)用,影響的不僅僅是項(xiàng)目成本,對(duì)項(xiàng)目的進(jìn)度和質(zhì)量也會(huì)產(chǎn)生影響。所以完善的招標(biāo)采購流程、對(duì)競標(biāo)人科學(xué)合理的評(píng)價(jià),對(duì)于提高招標(biāo)采購管理的效率而言非常重要。本文以成都嘉怡公司內(nèi)江*萬晟城項(xiàng)目招標(biāo)采購為例,介紹了項(xiàng)目的概況,利用WBS分解法和甘特圖法對(duì)項(xiàng)目進(jìn)行了分解并對(duì)項(xiàng)目的進(jìn)度情況進(jìn)行了分析。通過現(xiàn)狀描述發(fā)現(xiàn)了該項(xiàng)目在采購管理方面存在的問題。由于成都嘉怡公司內(nèi)江*萬晟城運(yùn)保服務(wù)項(xiàng)目采購的是第三方物流服務(wù),所以采購的過程主要是對(duì)第三方物流服務(wù)商的招標(biāo),通過分析本文發(fā)現(xiàn)成都嘉怡公司內(nèi)江*萬晟城運(yùn)保服務(wù)項(xiàng)目,在招標(biāo)采購的計(jì)劃準(zhǔn)備階段、報(bào)價(jià)階段、運(yùn)輸商能力評(píng)價(jià)階段及定標(biāo)階段存在不足。雖然采購只是成都嘉怡公司內(nèi)江*萬晟城運(yùn)保服務(wù)項(xiàng)目的一個(gè)環(huán)節(jié),但是卻直接影響著整個(gè)萬晟城項(xiàng)目的實(shí)施效果,所以本文利用項(xiàng)目管理的相關(guān)理論對(duì)成都嘉怡公司內(nèi)江*萬晟城運(yùn)保服務(wù)項(xiàng)目采購管理進(jìn)行優(yōu)化,主要是對(duì)物流服務(wù)供應(yīng)商的選擇,在建立供應(yīng)商評(píng)價(jià)系統(tǒng)時(shí),本文采用了層次分析法和權(quán)重法,最后得出了成都嘉怡公司運(yùn)保服務(wù)項(xiàng)目采購的優(yōu)化方案。優(yōu)化后的采購方案要能夠結(jié)合成都嘉怡公司內(nèi)江*萬晟城運(yùn)保服務(wù)項(xiàng)目的需求和特點(diǎn),要使成都嘉怡公司公司獲得最優(yōu)的價(jià)格和最高品質(zhì)的服務(wù)。另外,通過對(duì)物流供應(yīng)商的評(píng)估,可以幫助成都嘉怡公司運(yùn)保服務(wù)項(xiàng)目找到可以長期合作的“伙伴”,要能夠?qū)崿F(xiàn)雙方“共贏”。
[Abstract]:In project management, procurement management is a very important part. Procurement management is not only related to the cost of procurement, but also to the quality of procurement, and ultimately affects the overall situation of the project. Therefore, in the process of project procurement, suppliers are selected by way of bidding. Whether they are products or services, suppliers with good quality and low prices are often able to take the lead. This time, Chengdu Jiayi Company also adopted the method of bidding to select third-party logistics suppliers. The way of bidding and purchasing has been widely used in project management, which affects not only the cost of the project, but also the progress and quality of the project. Therefore, it is very important to improve the efficiency of bidding and purchasing management by perfect bidding and purchasing process and evaluating bidders scientifically and reasonably. Taking the bidding and purchasing of Neijiang WanShengcheng project of Chengdu Jiayi Company as an example, this paper introduces the general situation of the project, decomposes the project by using WBS decomposition method and Gantu method, and analyzes the progress of the project. Through the description of the status quo found the project in the procurement management problems. Because Chengdu Jiayi Company Neijiang * Wansheng City Transportation and Insurance Service Project procures the third party logistics service, so the procurement process is mainly the bidding of the third party logistics service provider. Through the analysis of Chengdu Jiayi Company Neijiang * Wansheng City Transportation and Insurance Service Project, there are shortcomings in the planning stage, quotation stage, capacity evaluation stage and calibration stage of bidding and purchasing. Although the purchase is only a link in the Neijiang * Wansheng City Transport and Insurance Service Project of Chengdu Jiayi Company, it has a direct impact on the implementation effect of the entire WanShengcheng project. Therefore, this paper optimizes the procurement management of Neijiang * Wansheng City Transportation and Insurance Service Project of Chengdu Jiayi Company by using the relevant theory of project management, which is mainly about the selection of logistics service providers and the establishment of supplier evaluation system. This paper adopts analytic hierarchy process (AHP) and weight method, and finally obtains the optimized scheme of purchasing transportation and insurance service project of Chengdu Jiayi Company. The optimized purchasing plan should be able to combine the demand and characteristics of Neijiang * Wansheng City Transportation and Insurance Project of Chengdu Jiayi Company to make Chengdu Jiayi Company get the best price and the highest quality service. In addition, through the evaluation of logistics suppliers, it can help Chengdu Jiayi company to find a long-term "partner" of transportation and insurance services, and to achieve a "win-win" between the two sides.
