服務器開發(fā)項目的進度風險管理

【摘要】:服務器是指在網(wǎng)絡環(huán)境中為網(wǎng)絡中的其他客戶計算機提交的服務請求提供相應服務的高性能計算機。進度風險是開發(fā)階段中的重要風險之一,是構(gòu)成服務器開發(fā)項目進度風險不確定性的客觀基礎。國內(nèi)外對風險管理的研究與著作主要集中于新產(chǎn)品開發(fā),工程建設與軟件開發(fā)等項目管理中,對進度風險綜合管理的資料較少,對服務器開發(fā)項目方向的風險管理與進度風險管理的研究幾乎沒有。 本文以服務器開發(fā)進度風險為研究對象,以如何做好服務器開發(fā)項目的進度風險管理工作為最終目標,綜合運用多種項目管理方法,對進度風險進行了識別,分析與控制。主要工作體現(xiàn)在以下四個方面: (1)總結(jié)了服務器開發(fā)項目進度風險管理的特點。結(jié)合服務器產(chǎn)品項目開發(fā)的特點,開發(fā)流程及進度管理模式,歸納總結(jié)出服務開發(fā)項目的進度風險特點,即開發(fā)周期敏感性更強、不確定性因素更多、多任務化特征更明顯、信息的反向不對稱性較突出、跨部門協(xié)作要求更高。 (2)識別并分析了影響服務器開發(fā)項目進度的關(guān)鍵風險源。根據(jù)服務器開發(fā)項目的進度風險管理特點,設計了調(diào)查問卷;通過查閱資料,訪談與問卷調(diào)查的方法,建立了服務器開發(fā)項目的進度風險清單,得到33項影響服務器開發(fā)的進度風險因素;采用風險概率影響評估矩陣和層次分析法對進度風險要素進行了定性定量分析,確定了權(quán)重分配,得到服務器開發(fā)項目進度風險評價指標體系。 (3)提出了服務器開發(fā)項目進度風險管理的新思路。將關(guān)鍵鏈技術(shù)納入到服務器開發(fā)的進度風險管理中,并結(jié)合關(guān)鍵鏈法將進度風險因素加入到進度計劃與控制中,改進服務器開發(fā)項目進度風險管理過程。 (4)建立了服務器開發(fā)項目生命周期的進度風險管理框架。針對項目開發(fā)各階段的特點,任務,進度風險的不同,提出了服務器開發(fā)項目進度風險管理中各階段風險管理的內(nèi)容,方法及控制原則‘。 通過對服務器開發(fā)全生命周期的進度風險管理的研究,建立了服務器開發(fā)項目進度風險管理指標體系,方法與管理框架。對于服務器開發(fā)項目的進度風險管理具有一定理論意義,對實際工作也有一定的指導意義。最后以T項目為例進行實證分析,驗證方法與框架的有效性與可管理性。
[Abstract]:A server is a high-performance computer that provides services for the service requests submitted by other clients in the network environment. The progress risk is one of the important risks in the development phase and an objective basis for the uncertainty of the progress risk of the server development project. Research on risk management at home and abroad and the master of the work In the project management of new product development, engineering construction and software development, there is little information about the comprehensive management of progress risk, and there is little research on risk management and progress risk management in the direction of the server development project.
This paper takes the progress risk of the server development as the research object, takes the progress risk management work of the server development project as the ultimate goal, and uses a variety of project management methods to identify, analyze and control the progress risk. The main work is embodied in the following four aspects:
(1) summed up the characteristics of the progress risk management of the server development project, combined with the characteristics of the development of the server product project, the development process and the schedule management mode, summed up the characteristics of the progress risk of the service development project, that is, the sensitivity of the development cycle is stronger, the uncertain factors are more, the characteristics of the multi task are more obvious, the reverse of the information is wrong It is more protruding and more demanding in cross - sector collaboration.
(2) identify and analyze the key risk sources that affect the progress of the server development project. According to the characteristics of the progress risk management of the server development project, a questionnaire is designed. By consulting the data, interviews and questionnaires, the schedule risk list of the server development project is set up, and 33 progress winds that affect the development of the server are obtained. The risk factors are analyzed by the risk probability impact assessment matrix and the analytic hierarchy process (AHP), and the weight distribution is determined, and the evaluation index system of the progress risk of the server development project is obtained.
(3) the new idea of the progress risk management of the server development project is put forward. The key chain technology is incorporated into the progress risk management of the server development, and the progress risk factors are added to the schedule and control with the key chain method to improve the progress risk management process of the server development project.
(4) the framework of the progress risk management of the life cycle of the server development project is set up. According to the characteristics, tasks and progress risks of each stage of the project development, the contents, methods and control principles of risk management in each stage of the progress risk management of the server development project are put forward.
Through the research on the progress risk management of the whole life cycle of the server, the index system of the progress risk management of the server development project is set up, the method and the management framework. It has some theoretical significance for the progress risk management of the server development project, and also has certain guiding significance to the actual work. Finally, the T project is taken as an example. Empirical analysis verifies the effectiveness and manageability of the method and framework.
