廣州KX工程建設(shè)監(jiān)理有限公司戰(zhàn)略選擇與實施策略研究

【摘要】:企業(yè)發(fā)展戰(zhàn)略規(guī)劃是企業(yè)發(fā)展至關(guān)重要的因素。因此,做好企業(yè)的發(fā)展戰(zhàn)略規(guī)劃有利于實現(xiàn)企業(yè)的長足發(fā)展。就現(xiàn)在來看,我國大多數(shù)監(jiān)理企業(yè)都沒有對制定公司發(fā)展戰(zhàn)略和規(guī)劃提起足夠的重視。本文主要分析并研究了當(dāng)下廣州KX工程建設(shè)監(jiān)理有限公司的發(fā)展情況,并進(jìn)一步完善其企業(yè)戰(zhàn)略規(guī)劃。廣州KX工程建設(shè)監(jiān)理公司是廣東省內(nèi)第一批成立和開展監(jiān)理業(yè)務(wù)的企業(yè)。經(jīng)過多年的發(fā)展,公司在廣東省甚至全國范圍內(nèi)都具有較高的知名度,尤其是在市政工程、房建工程等領(lǐng)域的監(jiān)理業(yè)務(wù)中,競爭實力較強(qiáng)。然而,在企業(yè)快速發(fā)展其監(jiān)理業(yè)務(wù)時,還面臨著一些急需解決的問題。本文在分析該企業(yè)內(nèi)外部環(huán)境的基礎(chǔ)上,采用企業(yè)戰(zhàn)略管理的理論和方法,對該企業(yè)發(fā)展戰(zhàn)略進(jìn)行分析和研究,從而進(jìn)一步完善企業(yè)戰(zhàn)略發(fā)展規(guī)劃,也為研究監(jiān)理企業(yè)甚至整個行業(yè)的發(fā)展戰(zhàn)略提供了新思路。首先,本文簡明扼要地闡述了相關(guān)建設(shè)監(jiān)理行業(yè)的發(fā)展背景和案例公司的基本情況,對目前研究建設(shè)監(jiān)理行業(yè)的情況以及參考文獻(xiàn)進(jìn)行簡單介紹。其次,本文在分析企業(yè)所面臨的內(nèi)外部環(huán)境時,運用了 PEST和波特五力模型;同時,在廣州KX工程建設(shè)監(jiān)理公司的發(fā)展的基礎(chǔ)上,重點分析了其內(nèi)部資源和能力。再次,本文采用SWOT分析法對該公司自身的優(yōu)劣勢,以及所面臨的機(jī)會和威脅進(jìn)行詳細(xì)分析,并給出相應(yīng)的戰(zhàn)略指導(dǎo)。最后,為了確保有效實現(xiàn)戰(zhàn)略目標(biāo),本文對戰(zhàn)略目標(biāo)進(jìn)行階段性劃分。綜上所述,本文得出如下結(jié)論:首先,監(jiān)理行業(yè)的地方性色彩十分濃厚,即使在國家宏觀經(jīng)濟(jì)不景氣的情況下,建設(shè)監(jiān)理行業(yè)的發(fā)展前景依舊十分廣闊;其次,即使廣州KX工程建設(shè)監(jiān)理公司具有良好的品牌形象、強(qiáng)大的組織背景以及技術(shù)支持,然而依然面臨著很多急需解決的問題,比如說:產(chǎn)品結(jié)構(gòu)單一、內(nèi)部資源尚待有效整合;再次,據(jù)SWOT分析來看,廣州KX工程建設(shè)監(jiān)理公司的發(fā)展戰(zhàn)略應(yīng)該建立在提高企業(yè)核心能力的基礎(chǔ)上,采取擴(kuò)張型發(fā)展戰(zhàn)略,改變以往單一的產(chǎn)品結(jié)構(gòu),努力成為以監(jiān)理業(yè)務(wù)為核心、包含造價咨詢、工程招標(biāo)代理項目管理為一體的多元化大型綜合工程管理服務(wù)的全國化企業(yè);最后,廣州KX工程建設(shè)監(jiān)理公司應(yīng)該對公司組織框架進(jìn)行科學(xué)設(shè)計,不斷調(diào)整并完善治理結(jié)構(gòu),分步推進(jìn)集中聚焦階段、整合階段和相關(guān)多元化階段的工作,不斷建立健全人力資源管理體系,加強(qiáng)企業(yè)的信息化建設(shè)和企業(yè)文化建設(shè),加強(qiáng)風(fēng)險管理,以業(yè)務(wù)流程再造為中心,通過創(chuàng)建學(xué)習(xí)型組織,加強(qiáng)人才隊伍建設(shè),以科學(xué)高效地準(zhǔn)則確保公司戰(zhàn)略地順利實施。
[Abstract]:The strategic planning of enterprise development is the most important factor of enterprise development. Therefore, to do a good job in the strategic planning of the development of enterprises is conducive to the realization of the rapid development of enterprises. At present, most of the supervision enterprises in China have not paid enough attention to the development strategy and planning of the company. This paper mainly analyzes and studies the development of Guangzhou KX Engineering Construction Supervision Co., Ltd., and further improves its enterprise strategic planning. Guangzhou KX Engineering Construction Supervision Company is the first group of enterprises in Guangdong Province to set up and carry out supervision business. After many years of development, the company has a high reputation in Guangdong Province and even the whole country, especially in the supervision business of municipal engineering, housing engineering and other fields, the competition strength is stronger. However, in the rapid development of its supervision business, there are still some urgent problems to be solved. On the basis of analyzing the internal and external environment of the enterprise, this paper adopts the theory and method of enterprise strategic management to analyze and study the development strategy of the enterprise, so as to further perfect the strategic development plan of the enterprise. It also provides a new idea for studying the development strategy of supervision enterprises and even the whole industry. Firstly, the development background of the construction supervision industry and the basic situation of the case companies are briefly described in this paper, and the current research situation of the construction supervision industry and the references are briefly introduced. Secondly, in the analysis of the internal and external environment faced by the enterprises, this paper uses the PEST and Porter five forces model; at the same time, on the basis of the development of Guangzhou KX Engineering Construction Supervision Company, the paper analyzes its internal resources and capabilities. Thirdly, the advantages and disadvantages of the company, the opportunities and threats faced by the company are analyzed in detail by SWOT analysis method, and the corresponding strategic guidance is given. Finally, in order to ensure the effective realization of the strategic objectives, this paper divides the strategic objectives in stages. To sum up, this paper draws the following conclusions: firstly, the local color of the supervision industry is very strong, even under the national macro-economic depression, the development prospect of the construction supervision industry is still very broad; Secondly, even if Guangzhou KX Engineering Construction Supervision Company has a good brand image, strong organizational background and technical support, it still faces many urgent problems, such as: single product structure, Internal resources have yet to be effectively integrated; Thirdly, according to the analysis of SWOT, the development strategy of Guangzhou KX Project Construction Supervision Company should be based on the improvement of the core competence of the enterprise, adopt the expansion development strategy, and change the former single product structure. Make great efforts to become a national enterprise which takes supervision business as the core, including cost consultation, engineering bidding agent project management as an integral whole of diversified large-scale comprehensive project management services; Finally, Guangzhou KX Project Construction Supervision Company should scientifically design the organizational framework of the company, constantly adjust and improve the governance structure, step by step to promote the work of focus stage, integration stage and related diversification stage. We should continue to establish and improve the human resources management system, strengthen the construction of enterprise information and corporate culture, strengthen risk management, take business process reengineering as the center, and strengthen the construction of the talent team through the creation of learning-type organizations. Scientific and efficient guidelines to ensure the smooth implementation of the strategy of the company.
