【摘要】：3.11日本福島核事故之后,核電的安全和質(zhì)量引起世界的充分的關(guān)注,而ERP系統(tǒng)與核電行業(yè)的標(biāo)準(zhǔn)實(shí)踐結(jié)合可以有效規(guī)范核電站的維修、隔離、設(shè)備管理、工程改造、經(jīng)驗(yàn)反饋、文檔管理等核心流程,可以充分改善核電站的管理水平,保障電站安全穩(wěn)定運(yùn)行,進(jìn)一步提升民眾對(duì)核電安全利用的信心。本文研究采取理論與實(shí)際相結(jié)合的案例分析方法,從公司業(yè)務(wù)情況和組織結(jié)構(gòu)、ERP實(shí)施必要出發(fā),對(duì)ND核電公司ERP實(shí)施項(xiàng)目的進(jìn)行研究,結(jié)合核電行業(yè)咨詢項(xiàng)目特點(diǎn)和項(xiàng)目管理能力基準(zhǔn)等,優(yōu)化實(shí)施單位選擇和項(xiàng)目經(jīng)理選擇方法,科學(xué)選擇實(shí)施單位和項(xiàng)目經(jīng)理的,在項(xiàng)目實(shí)施中,以ASAP方法論為基礎(chǔ)進(jìn)行改進(jìn),將項(xiàng)目周期控制在6.5個(gè)月,利用計(jì)劃跟蹤手段、溝通矩陣、轉(zhuǎn)變管理、培訓(xùn)“3T”理論等工具,有效控制和保障了項(xiàng)目范圍、項(xiàng)目計(jì)劃、成果質(zhì)量、培訓(xùn)效果等。最后通過(guò)系統(tǒng)中使用深度和數(shù)據(jù)量,從管理效益、經(jīng)濟(jì)效益、社會(huì)效益等方面對(duì)系統(tǒng)應(yīng)用效果進(jìn)行分析,通過(guò)分析其系統(tǒng)整體應(yīng)用效果在國(guó)內(nèi)能源行業(yè)處于領(lǐng)先地位,通過(guò)總結(jié),歸納了項(xiàng)目管理模式、轉(zhuǎn)變管理、基礎(chǔ)數(shù)據(jù)整理、溝通、培訓(xùn)模式、控制項(xiàng)目變更等方面有益的管理經(jīng)驗(yàn)和做法,并針對(duì)實(shí)施過(guò)程中暴露出管理不完善的問(wèn)題,提出合理的建議,為后續(xù)同類型堆型核電企業(yè)的ERP實(shí)施提供了參考。
[Abstract]:3.11 after the Fukushima nuclear accident in Japan, the safety and quality of nuclear power have attracted the world's full attention, and the combination of the ERP system and the standard practice of the nuclear power industry can effectively regulate the maintenance, isolation, equipment management and engineering transformation of the nuclear power station, The core processes, such as experience feedback and document management, can fully improve the management level of nuclear power plants, ensure the safe and stable operation of power stations, and further enhance the public's confidence in the safe utilization of nuclear power plants. In this paper, a case study method combining theory with practice is adopted to study the ERP implementation project of ND Nuclear Power Company from the point of view of the business situation and organizational structure of the company and the necessity of the implementation of ERP. Combining with the characteristics of nuclear power industry consulting project and the project management capability benchmark, the author optimizes the selection method of implementing unit and project manager, and scientifically selects the implementing unit and project manager, and improves on the basis of ASAP methodology in project implementation. The project cycle is controlled at 6.5 months, and the project scope, project plan, achievement quality and training effect are effectively controlled and guaranteed by means of plan tracking, communication matrix, transformation management, training "3T" theory and so on. Finally, through the use of depth and data in the system, from the management benefits, economic benefits, social benefits and other aspects of the system application effect analysis, through the analysis of the overall application of the system in the domestic energy industry in the leading position. Through summing up, the beneficial management experience and practice of project management mode, transformation management, basic data collation, communication, training model and control project change are summarized, and the problems of imperfect management are exposed in the process of implementation. Reasonable suggestions are put forward to provide reference for the implementation of ERP in the same type of nuclear power plants.
