NPI理念在工程機(jī)械企業(yè)應(yīng)用研究

【摘要】:企業(yè)要想在變幻莫測(cè)的商業(yè)競(jìng)爭(zhēng)環(huán)境中引領(lǐng)行業(yè)發(fā)展方向,需要不斷的開發(fā)新產(chǎn)品和開闊新市場(chǎng)。歸根結(jié)底,企業(yè)之間的競(jìng)爭(zhēng)是產(chǎn)品質(zhì)量的競(jìng)爭(zhēng)。如何將研發(fā)出來的新產(chǎn)品快速高效的在制造型企業(yè)內(nèi)進(jìn)行試裝、驗(yàn)證、小批量產(chǎn)并穩(wěn)步達(dá)到高質(zhì)量批量的生產(chǎn)過程,是國內(nèi)企業(yè)由“中國制造”邁向“中國創(chuàng)造”的必經(jīng)之路。新產(chǎn)品導(dǎo)入(New Product Introduction, NPI)就是一套久經(jīng)市場(chǎng)考驗(yàn)的卓越的產(chǎn)品開發(fā)理念。它強(qiáng)調(diào)以市場(chǎng)需求或用戶需求作為產(chǎn)品開發(fā)的原始驅(qū)動(dòng)力,將產(chǎn)品從立項(xiàng)到完成小批量生產(chǎn)的過程作為一個(gè)項(xiàng)目來管理。它通過流程優(yōu)化和產(chǎn)品開發(fā)過程管理,保證企業(yè)實(shí)現(xiàn)加快市場(chǎng)反應(yīng)速度、縮短產(chǎn)品上市時(shí)間、提高產(chǎn)品的附加值及利潤、為公司及客戶創(chuàng)造更多的價(jià)值。本文將理論分析與實(shí)踐相結(jié)合,按照理論闡述、個(gè)案分析,然后提出問題、分析問題和解決問題的邏輯思路開展研究。以S公司在NPI模式下新產(chǎn)品的管理作為研究對(duì)象,分析S公司在目前管理體制下新產(chǎn)品導(dǎo)入和實(shí)施過程中遇到的典型問題,并深刻剖析存在問題的根源;在此分析和研究的基礎(chǔ)上構(gòu)建和完善適合S公司的NPI模式下新產(chǎn)品開發(fā)管理模式。實(shí)現(xiàn)了NPI流程和項(xiàng)目管理體系的完美結(jié)合,形成了系統(tǒng)的新項(xiàng)目管理體系。在新產(chǎn)品開發(fā)評(píng)估環(huán)節(jié),創(chuàng)新性的運(yùn)用多準(zhǔn)則決策技術(shù)與多層次分析法組合構(gòu)建新產(chǎn)品評(píng)估體系模型及指標(biāo)選擇體系,通過專家考核賦值法確定各個(gè)指標(biāo)的權(quán)重分析模型。最后根據(jù)S公司最新的企業(yè)發(fā)展規(guī)劃和組織架構(gòu),結(jié)合公司新開發(fā)的A型整機(jī),確認(rèn)該模型的有效性。根據(jù)S公司實(shí)施NPI的結(jié)果來看,該體系在一定的程度上能提高新產(chǎn)品開發(fā)的成功率,縮短研發(fā)周期,S公司探討搭建的新產(chǎn)品項(xiàng)目管理體系及評(píng)估方法也為將要或者正在實(shí)施新產(chǎn)品導(dǎo)入體系的公司提供有益的參考。
[Abstract]:If the enterprise wants to lead the development direction of the industry in the unpredictable business competition environment, it needs to continuously develop new products and open up new market. In the final analysis, the competition between enterprises is the competition of product quality. How to quickly and efficiently test and verify the new products developed in manufacturing enterprises, and produce in small quantities and steadily reach the production process of high quality batches is the only way for domestic enterprises to move from "made in China" to "made in China". The introduction of new products into (New Product Introduction, NPI) is a set of outstanding product development concepts that have been tested by the market for a long time. It emphasizes the market demand or user demand as the original driving force of product development, and manages the process from the establishment of the project to the completion of small batch production as a project. Through the process optimization and product development process management, it ensures the enterprises to accelerate the market reaction speed, shorten the time to market, improve the added value and profit of the products, and create more value for the company and customers. This paper combines the theory analysis with practice, according to the theory elaboration, the case analysis, then raises the question, analyzes the question and solves the question logical train of thought to carry on the research. Taking the management of new products in the NPI mode of S Company as the research object, this paper analyzes the typical problems encountered in the process of introducing and implementing new products under the current management system, and deeply analyzes the root causes of the existing problems. On the basis of the analysis and research, a new product development management model suitable for S Company's NPI mode is constructed and perfected. It realizes the perfect combination of NPI process and project management system, and forms a new project management system. In the evaluation of new product development, the new product evaluation system model and index selection system are constructed by the combination of multi-criteria decision technology and multi-level analysis method, and the weight analysis model of each index is determined by the evaluation and assignment method of experts. Finally, according to the latest enterprise development planning and organization structure of S Company, the validity of the model is confirmed by combining with the newly developed Type A machine. According to the results of S Company's implementation of NPI, to some extent, the system can improve the success rate of new product development and shorten the research and development cycle. The new product project management system and evaluation method discussed by S Company also provide a useful reference for the company that will or is implementing the new product introduction system.
