【摘要】：近年來銀行業(yè)務突飛猛進,G銀行目前不僅面臨同業(yè)的激烈競爭,而且還面臨互聯(lián)網(wǎng)金融公司的競爭。為在競爭市場環(huán)境中獲得一席之地,G銀行也需快速對其業(yè)務進行更新變革,以應對市場的變化。而業(yè)務的快速實現(xiàn)需信息技術的支撐,目前G銀行軟件開發(fā)中心存在業(yè)務部門滿意度不高、研發(fā)管理流程過于繁雜冗長、項目開發(fā)周期過長、開發(fā)中心組織結構不合理、溝通不暢、效率低下、項目研發(fā)團隊的責權不清等問題,如何通過流程優(yōu)化的方法和理論解決這些問題是本文的研究重點。本文先從理論的角度入手,對研發(fā)項目管理理論和流程優(yōu)化的理論進行了介紹。接著以G銀行軟件開發(fā)中心研發(fā)流程為研究對象,通過以業(yè)務部門和開發(fā)中心員工為調(diào)查對象,對開發(fā)中心研發(fā)服務滿意度和研發(fā)流程現(xiàn)狀進行調(diào)查,從調(diào)查結果分析出目前開發(fā)中心亟待解決的流程問題。運用流程圖、ASME、魚骨圖等方法對開發(fā)中心研發(fā)流程中存在問題的流程進行深入分析。接著根據(jù)分析結果,利用ESEIA等方法對上述流程進行優(yōu)化。最后介紹了開發(fā)中心研發(fā)流程優(yōu)化實施的保障措施和實施效果。本文使用流程優(yōu)化方法對研發(fā)管理流程中的版本控制流程、投產(chǎn)審批流程、缺陷管理流程等進行了優(yōu)化,經(jīng)過流程效果評估,研發(fā)滿意度、需求積壓率、需求實施及時率、投產(chǎn)審批耗時等指標都得到了明顯的改善。本文在解決G銀行軟件開發(fā)中心研發(fā)流程中存在的問題的同時,對業(yè)務流程優(yōu)化的相關理論進行了實踐,對其他有類型研發(fā)流程問題的企業(yè)也具有一定的參考價值。
[Abstract]:In recent years, the bank has been facing fierce competition not only from the same industry, but also from the Internet financial companies. In order to gain a place in the competitive market environment, Bank G also needs to update its business quickly to cope with the changes in the market. The rapid realization of business needs the support of information technology. At present, the software development center of G bank has not high degree of satisfaction of business department, too complicated and lengthy R & D management process, long project development cycle, unreasonable organizational structure of development center. Problems such as poor communication, low efficiency, unclear responsibilities of project research and development team, how to solve these problems through the method and theory of process optimization is the focus of this paper. This paper introduces the theory of R & D project management and process optimization from the perspective of theory. Then take G bank software development center R & D process as the research object, through the business department and the development center staff as the investigation object, carries on the investigation to the development center research and development service satisfaction and the research process present situation. From the survey results, the current development center to solve the flow problems. The flow chart ASMEand fish bone diagram are used to analyze the existing problems in the R & D process of the development center. Then, according to the analysis results, ESEIA and other methods are used to optimize the above process. At last, the paper introduces the guarantee measures and the effect of the research and development process optimization in the development center. This paper uses the method of process optimization to optimize the process of version control, production approval, defect management and so on in the process of R & D management. Through the evaluation of process effect, the satisfaction of R & D, the rate of backlog of demand, the rate of timely implementation of demand, etc. Production approval time and other indicators have been significantly improved. While solving the problems in R & D process of G Bank Software Development Center, this paper has carried on the practice to the related theory of business process optimization, which is also of certain reference value to other enterprises with R & D process problems.
