【摘要】：在競爭日益激烈的當(dāng)今,進(jìn)度管理之于企業(yè)管理重要性日益凸顯。特別是無法進(jìn)行批量加工的鐵塔行業(yè),進(jìn)度管理更加重要。本文就HM鐵塔廠的QZ換流站項(xiàng)目生產(chǎn)進(jìn)度為例,分別利用關(guān)鍵日期法、甘特圖法、關(guān)鍵路徑法及關(guān)鍵鏈項(xiàng)目管理法進(jìn)行理論優(yōu)化。最終發(fā)現(xiàn)關(guān)鍵日期法、甘特圖法過于簡單,無法滿足QZ換流站項(xiàng)目進(jìn)度優(yōu)化的要求;關(guān)鍵路徑法與HM鐵塔廠生產(chǎn)工序匹配程度不足,優(yōu)化結(jié)果偏離;而基于約束理論的關(guān)鍵鏈項(xiàng)目管理最符合QZ換流站項(xiàng)目鐵塔生產(chǎn)進(jìn)度的優(yōu)化需要。因此利用基于關(guān)鍵鏈項(xiàng)目管理法中的根方差法對QZ換流站項(xiàng)目的項(xiàng)目緩沖區(qū)及輸入緩沖區(qū)進(jìn)行了合理設(shè)置,理論上能對QZ換流站項(xiàng)目進(jìn)度做到15%以上的優(yōu)化。最終HM鐵塔廠將關(guān)鍵鏈項(xiàng)目管理法實(shí)際應(yīng)用在了QZ換流站項(xiàng)目中,前期看來項(xiàng)目工期進(jìn)度優(yōu)化效果良好,值得推廣。
[Abstract]:In today's increasingly fierce competition, schedule management is increasingly important to enterprise management. Especially in the iron tower industry, progress management is more important. Taking the production schedule of QZ converter station in HM Tower Factory as an example, this paper makes theoretical optimization by using key date method, Gantu method, critical path method and key chain project management method respectively. Finally, it is found that the key date method and Gantu method are too simple to meet the requirements of the QZ converter station project schedule optimization, the critical path method and the HM tower plant production process matching degree is insufficient, the optimization results deviate; The key chain project management based on constraint theory is most suitable for the optimization of tower production schedule of QZ converter station project. Therefore, the project buffer and input buffer of QZ converter station project are reasonably set by the root variance method based on the key chain project management method, and the project schedule of QZ converter station can be optimized by more than 15% theoretically. Finally, the HM tower factory applied the key chain project management method to QZ converter station project. It seems that the project schedule optimization effect is good in the early stage, and it is worth popularizing.
