【摘要】：在全社會講求共同成長的今天,沒有人愿意面對沖突,但是在工程項(xiàng)目管理中,沖突是現(xiàn)實(shí)中無法回避的重大問題。一個工程項(xiàng)目從立項(xiàng)開始,便一直伴隨著各種各樣的沖突。由于工程項(xiàng)目涉及的相關(guān)主體單位非常多、相互之間關(guān)系也是比較復(fù)雜的,以及項(xiàng)目的總體目標(biāo)、預(yù)定工期、工程造價、工程質(zhì)量、資源分配和管理流程等因素的不定性,項(xiàng)目在進(jìn)行過程中各參與方會產(chǎn)生各種不同的分歧,使得各方產(chǎn)生不一致的意見,這樣必然會導(dǎo)致沖突次數(shù)的增長,而且使沖突所處的環(huán)境變得更加復(fù)雜,從而對工程項(xiàng)目各項(xiàng)工作的開展產(chǎn)生越來越大的影響,甚至?xí)璧K工程項(xiàng)目向前推動。依據(jù)現(xiàn)代管理理論,本文基于內(nèi)部沖突管理的相關(guān)論據(jù)以及國內(nèi)外關(guān)于內(nèi)部沖突管理的相關(guān)研究資料,首先介紹了A項(xiàng)目的工程概況、組織架構(gòu)、管理模式及其運(yùn)營矛盾,并且通過調(diào)查表的形式,對調(diào)查結(jié)果進(jìn)行統(tǒng)計(jì),認(rèn)為A項(xiàng)目內(nèi)部存在溝通不暢、定位失誤、看待方法不同、利益分布不均、履約主體能力有限等問題；接著對問題產(chǎn)生的原因進(jìn)行了分析,認(rèn)為A項(xiàng)目各參與方的地位的不平等、信息的不對稱、利益的不一致、缺少必要的信任、溝通不能夠暢通、工程變更頻繁、責(zé)任不清等是產(chǎn)生沖突的主要原因；根據(jù)分析得出的結(jié)論,從A項(xiàng)目的內(nèi)部沖突的指導(dǎo)思想、內(nèi)部沖突管理原則、實(shí)施策略、實(shí)施方法、預(yù)期效果、評價及反饋等方面給出了A項(xiàng)目沖突管理的方案；最后從A項(xiàng)目的保障措施角度出發(fā),制定了提升專業(yè)水平、優(yōu)化資金使用、控制物料循環(huán)和建立管理組織的保障措施。
[Abstract]:Today, when the whole society wants to grow together, no one is willing to face the conflict, but in the engineering project management, the conflict is the important problem that cannot be avoided in reality.A project from the beginning, has been accompanied by various conflicts.Because of the large number of relevant main units involved in engineering projects, the relationship between them is also quite complex, and the uncertainties of the overall objectives of the project, the scheduled construction period, the project cost, the project quality, the allocation of resources, and the management process, etc.In the course of the project, the participants in the project will have different differences of opinion, which will inevitably lead to an increase in the number of conflicts and further complicate the environment in which the conflicts occur.Therefore, it has more and more influence on the development of engineering project, and even hinders the project to push forward.According to modern management theory, based on the relevant arguments of internal conflict management and domestic and foreign related research materials on internal conflict management, this paper first introduces the engineering overview, organizational structure, management mode and operational contradictions of project A.And through the form of questionnaire, the survey results are statistically analyzed, and it is concluded that there are some problems such as poor communication, wrong positioning, different treatment methods, uneven distribution of benefits, limited ability of the subject of performance, etc.Then the causes of the problem are analyzed, and it is concluded that the status of the participants in project A is unequal, the information is asymmetric, the interests are not consistent, the necessary trust is lacking, the communication is not smooth, and the project changes frequently.According to the conclusion of the analysis, from the guiding ideology of the internal conflict, the internal conflict management principle, the implementation strategy, the implementation method, the expected effect,In the aspects of evaluation and feedback, the project conflict management scheme is given, and finally, from the point of view of the safeguard measures of A project, the guarantee measures for improving the professional level, optimizing the use of funds, controlling the circulation of materials and establishing management organizations are formulated.
