一汽吉林公司微型車生產(chǎn)準(zhǔn)備階段的項(xiàng)目管理應(yīng)用

【摘要】:國內(nèi)微型車企業(yè)在新車型的生產(chǎn)準(zhǔn)備工作中普遍存在不能按計(jì)劃準(zhǔn)時(shí)實(shí)現(xiàn)量產(chǎn)、汽車質(zhì)量不合格、產(chǎn)品成本超出預(yù)計(jì)的問題,這樣投產(chǎn)的新車型既不能很好地滿足用戶的使用要求,也不能為微型車企業(yè)帶來預(yù)期的利潤。究其原因就是形如散沙似的組織機(jī)構(gòu),落后的管理方法,常常不能有效地識(shí)別風(fēng)險(xiǎn),嚴(yán)格地執(zhí)行生產(chǎn)準(zhǔn)備計(jì)劃,各部門各自為政、力量分散,導(dǎo)致新車型的誕生一次次的延期,不僅付出更多的時(shí)間和浪費(fèi)了更多的金錢,而且依然不能制造出高品質(zhì)的產(chǎn)品。在國內(nèi)各車企堅(jiān)定步伐干自主的環(huán)境下,誰能夠早一步把新車型投放市場,向用戶提供更好品質(zhì)的產(chǎn)品誰就能把握先機(jī),占據(jù)制高點(diǎn),為贏得“比賽”獲取制勝砝碼。那么要做到短周期和高質(zhì)量地向市場投放新車型,就需要有科學(xué)有效工作管理方法應(yīng)用到生產(chǎn)準(zhǔn)備工作中來。本文試論將項(xiàng)目管理方法應(yīng)用到微車生產(chǎn)準(zhǔn)備工作中,保證新車型在達(dá)成質(zhì)量和成本目標(biāo)的同時(shí),準(zhǔn)時(shí)快速的將新車型投放市場。本文通過用案例研究方法,通過描述一汽吉林汽車新車型在生產(chǎn)準(zhǔn)備過程中的各種問題進(jìn)行研究。首先,介紹老車型生產(chǎn)準(zhǔn)備中出現(xiàn)的問題,并對這些問題產(chǎn)生的原因進(jìn)行分析。然后針對問題產(chǎn)生的原因,通過項(xiàng)目管理的方式找到問題的解決對策,并最終形成固定的工具圖標(biāo)或表格,以期為后續(xù)車型的生產(chǎn)準(zhǔn)備工作提供支持,少走彎路。
[Abstract]:In the preparation for the production of new models, domestic micro-car enterprises generally have problems such as not being able to achieve mass production on time as planned, the quality of cars being unqualified, and the cost of products exceeding the expected cost. The new models put into production in this way can neither meet the requirements of the users nor bring the expected profits to the minicar enterprises. The reason for this is that they are like scattered organizations and backward management methods. It is often impossible to effectively identify risks, strictly implement production preparation plans, separate departments and disperse forces, resulting in delays in the birth of new models, which not only cost more time and waste more money, And still can't make high quality products. Under the circumstance of domestic car enterprises firmly step by step, who can put new models on the market and provide better quality products to customers, who can seize the first opportunity and occupy the commanding height. In order to win the "race" to win the weight. So to achieve a short period of time and high quality to market new models, It is necessary to have scientific and effective work management methods applied to production preparation. This paper discusses the application of project management method to the preparation of micro-car production to ensure that the new vehicle model can achieve the quality and cost goals at the same time. By using the method of case study, this paper studies various problems in the production preparation process of the new car of FAW Jilin Automobile. First, it introduces the problems in the production preparation of the old car. And the causes of these problems are analyzed. Then according to the causes of the problems, through the way of project management to find solutions to the problems, and finally form a fixed tool icon or table. With a view to providing support for the subsequent production of vehicle preparation, less detours.
