【摘要】：近年來(lái),我國(guó)通過(guò)投資拉動(dòng)經(jīng)濟(jì)的快速增長(zhǎng),建筑業(yè)也隨之蓬勃發(fā)展,工程項(xiàng)目的建設(shè)越來(lái)越趨向大型化和復(fù)雜化,施工總承包模式成為現(xiàn)階段我國(guó)工程項(xiàng)目最主要的建設(shè)模式之一。對(duì)于施工總承包商來(lái)說(shuō),涉及多個(gè)溝通對(duì)象的施工總承包項(xiàng)目溝通管理越來(lái)越成為一個(gè)重要的項(xiàng)目管理內(nèi)容,在施工總承包項(xiàng)目溝通管理眾多的工作內(nèi)容之中,哪些關(guān)鍵內(nèi)容起著最重要的影響,又如何做好這些關(guān)鍵內(nèi)容的溝通管理,是現(xiàn)階段工程項(xiàng)目管理發(fā)展亟待解決的問(wèn)題,也是本文研究的內(nèi)容。本文首先根據(jù)施工總承包項(xiàng)目的管理模式構(gòu)建了施工總承包項(xiàng)目的溝通體系,從施工總承包商的角度出發(fā),通過(guò)文獻(xiàn)綜述歸納、總結(jié)了施工總承包與業(yè)主方、設(shè)計(jì)方、專(zhuān)業(yè)分包商、勞務(wù)分包商、供應(yīng)商、政府部門(mén)在施工準(zhǔn)備階段、施工階段和竣工收尾階段的溝通管理內(nèi)容。在施工總承包商溝通管理內(nèi)容確定之后,通過(guò)調(diào)查問(wèn)卷的方法對(duì)這些溝通管理內(nèi)容的重要性進(jìn)行調(diào)查,并對(duì)其進(jìn)行分析,共得到九項(xiàng)關(guān)鍵成功內(nèi)容：工程控制信息、施工準(zhǔn)備條件、工程量確認(rèn)及價(jià)款支付、設(shè)計(jì)交底與圖紙會(huì)審、施工過(guò)程驗(yàn)收、合同簽約、工程計(jì)劃、竣工驗(yàn)收和材料、設(shè)備供應(yīng)與檢驗(yàn)。并對(duì)這些關(guān)鍵內(nèi)容進(jìn)行了說(shuō)明,提出了相應(yīng)的管理對(duì)策。最后,本文進(jìn)行了施工總承包項(xiàng)目溝通管理的實(shí)證研究,將以上的研究成果與實(shí)際相結(jié)合,運(yùn)用到工程項(xiàng)目案例之中,構(gòu)建了項(xiàng)目案例的溝通管理計(jì)劃,根據(jù)計(jì)劃識(shí)別項(xiàng)目溝通管理的關(guān)鍵成功因素,并針對(duì)關(guān)鍵成功因素提出了具體的管理對(duì)策,這一系列的溝通管理措施在項(xiàng)目的建設(shè)過(guò)程中得到良好的實(shí)施,保證了項(xiàng)目的工期、質(zhì)量和成本,同時(shí)避免了施工沖突的產(chǎn)生,取得了較好的效果。
[Abstract]:In recent years, with the rapid growth of China's economy driven by investment, the construction industry has also developed vigorously, and the construction of engineering projects has become more and more large-scale and complicated. The construction general contracting mode has become one of the most important construction modes in our country at present. For the construction general contractor, the communication management of the construction general contracting project involving multiple communication objects has become an important project management content. Among the many contents of construction general contract project communication and management, which key content plays the most important role, and how to do well the communication management of these key contents is the urgent problem to be solved in the development of project management at the present stage. First of all, according to the management mode of the construction general contract project, the communication system of the construction general contract project is constructed, and from the point of view of the construction general contractor, through the literature review, Summing up the construction general contract and the owner, the designer, the professional subcontractor, the labor subcontractor, the supplier, the government department in the construction preparation stage, The content of communication management in the construction stage and the final stage of completion. After the content of the communication management of the construction contractor is determined, the importance of these communication management contents is investigated and analyzed through the method of questionnaire. A total of nine key success items were obtained: engineering control information, construction preparation conditions, quantity confirmation and payment of price, design underwriting and drawing review, construction process acceptance, contract signing, engineering plan, completion acceptance and materials, Equipment supply and inspection. These key contents are explained, and the corresponding management countermeasures are put forward. Finally, this paper carries out an empirical study on the communication management of the construction general contracting project, combining the above research results with the practice. Based on the project case, the communication management plan of the project case is constructed, the key success factors of project communication management are identified according to the plan, and the concrete management countermeasures are put forward in view of the key success factors. This series of communication and management measures are well implemented in the construction process of the project, which ensures the project duration, quality and cost, and avoids the construction conflict and achieves good results.
