DXS組織結(jié)構(gòu)變革管理案例研究

【摘要】:組織想要尋求長久的可持續(xù)發(fā)展必須做到能夠時(shí)刻適應(yīng)外部環(huán)境的動(dòng)態(tài)變化,做到內(nèi)部條件與外部環(huán)境相匹配,因此在企業(yè)生命周期的不同階段需要適時(shí)地進(jìn)行組織結(jié)構(gòu)調(diào)整。伴隨著全球經(jīng)濟(jì)一體化進(jìn)程的加快,信息技術(shù)迅速普及、網(wǎng)絡(luò)覆蓋范圍越來越廣,組織變革已經(jīng)成為組織想要在競爭中取勝而必須采取的行為,成為組織為實(shí)現(xiàn)戰(zhàn)略目標(biāo)的重要手段。在時(shí)下市場變幻莫測、市場需求個(gè)性化明顯、不確定性因素增加的條件下,項(xiàng)目成為組織發(fā)展內(nèi)部業(yè)務(wù)的新型方式,項(xiàng)目驅(qū)動(dòng)型組織、扁平化、靈活的組織結(jié)構(gòu)是應(yīng)對激烈市場競爭的重要方式。DXS在項(xiàng)目承攬模式、管理水平、項(xiàng)目化組織管理方面存在諸多問題,整體的項(xiàng)目管理處于較低水平的狀態(tài),沒有有針對性地結(jié)合項(xiàng)目的特征對企業(yè)的組織結(jié)構(gòu)進(jìn)行合適的調(diào)整,缺乏一套系統(tǒng)的項(xiàng)目管理方法,導(dǎo)致企業(yè)在承接項(xiàng)目的過程中業(yè)績下滑,降低了市場占有率,未能實(shí)現(xiàn)企業(yè)的戰(zhàn)略規(guī)劃和目標(biāo)。本文采用案例研究方法,通過對DXS由傳統(tǒng)作業(yè)型驅(qū)動(dòng)向項(xiàng)目型驅(qū)動(dòng)變革的典型案例進(jìn)行深入研究,分析了組織在當(dāng)前的市場環(huán)境下業(yè)績下降的主要問題,剖析了組織結(jié)構(gòu)不適宜的深層次原因,認(rèn)為其主要存在項(xiàng)目的工期、質(zhì)量、成本等目標(biāo)完成不善、責(zé)任無人承擔(dān)等問題。因此,接下來本文通過梳理組織變革的相關(guān)理論,分析項(xiàng)目化變革的變革內(nèi)容,探討矩陣式組織結(jié)構(gòu)的選擇,項(xiàng)目組織協(xié)調(diào)的方式以及項(xiàng)目經(jīng)理的責(zé)權(quán)利等,為后文提出項(xiàng)目化變革管理體系和管理流程打下基礎(chǔ)。
[Abstract]:If an organization is to seek long-term sustainable development, it must be able to adapt to the dynamic changes of the external environment at all times and match the internal conditions with the external environment. Therefore, it is necessary to adjust the organizational structure at different stages of the enterprise life cycle. With the acceleration of the process of global economic integration, information technology is rapidly popularized, and the network covers more and more widely. Organizational change has become the behavior that organizations must take in order to win in the competition, and become an important means for organizations to achieve their strategic goals. Project has become a new way for organizations to develop internal business. The project driven organization, flat and flexible organization structure is an important way to deal with the fierce market competition. DXS in the project contracting mode, management level, There are many problems in the project organization management, the overall project management is in a low level, the organization structure of the enterprise has not been adjusted according to the characteristics of the project, and a set of systematic project management method is lacking. As a result of the decline in performance in the process of undertaking the project, the enterprise has reduced its market share and failed to achieve its strategic planning and objectives. By studying the typical case of DXS from traditional activity-based to project-driven, this paper analyzes the main problems of organization's performance decline in the current market environment, and analyzes the deep-seated reasons why the organizational structure is not suitable. It is believed that there are some problems in the project, such as time limit, quality, cost, etc., and the responsibility is unattended. Therefore, this paper analyzes the change content of project transformation by combing the relevant theories of organizational change. This paper discusses the choice of matrix organization structure, the way of project organization coordination and the responsibility and rights of project manager, which lays the foundation for the later project change management system and management process.
