WX公司基于ERP系統(tǒng)的BPR應(yīng)用研究

【摘要】:2012年以來(lái),國(guó)際市場(chǎng)蕭條、經(jīng)濟(jì)持續(xù)低迷,中國(guó)經(jīng)濟(jì)發(fā)展增速下滑,鐵塔、鋼結(jié)構(gòu)制造行業(yè)市場(chǎng)飽和、整體環(huán)境不容樂(lè)觀。不斷攀高的人力成本、持續(xù)上漲的物價(jià)和持續(xù)低迷的市場(chǎng)給企業(yè)帶來(lái)越來(lái)越大的壓力。鋼結(jié)構(gòu)企業(yè)在如此惡劣的經(jīng)濟(jì)環(huán)境下想立足市場(chǎng)、贏得機(jī)會(huì)、持續(xù)發(fā)展的關(guān)鍵是強(qiáng)化提升企業(yè)自身管理能力、運(yùn)營(yíng)效率和服務(wù)能力,而提升企業(yè)核心競(jìng)爭(zhēng)力和管理水平的重要方法就是鋼結(jié)構(gòu)制造業(yè)的“兩化融合”,就企業(yè)自身實(shí)現(xiàn)自動(dòng)化與信息化,而信息化的自動(dòng)化就是通過(guò)實(shí)施ERP進(jìn)行業(yè)務(wù)流程重組(BPR)提升企業(yè)運(yùn)營(yíng)效率。ERP系統(tǒng)集先進(jìn)的管理理念與信息技術(shù)于一身,WX公司通過(guò)業(yè)務(wù)流程整合企業(yè)內(nèi)外物流、資金流、信息流等全部企業(yè)資源,并通過(guò)信息資源的共享,完善WX公司運(yùn)營(yíng)機(jī)制,提升企業(yè)運(yùn)營(yíng)效率,提高企業(yè)協(xié)同工作能力和整體經(jīng)營(yíng)水平,提升競(jìng)爭(zhēng)能力和管理效率。而實(shí)施ERP的首要前提就是對(duì)原有業(yè)務(wù)流程方案的重組、優(yōu)化。實(shí)現(xiàn)面向客戶,以流程為中心的流程體系。本文以WX公司為實(shí)例,提出了基于ERP系統(tǒng)的業(yè)務(wù)流程再造(BPR)的信息化實(shí)現(xiàn)方式。該方法打破以現(xiàn)行職能部門為基礎(chǔ)的流程的局限,從客戶的角度出發(fā),確定WX公司信息化的長(zhǎng)遠(yuǎn)目標(biāo),以流程重組思想為核心,在ERP基礎(chǔ)上進(jìn)行科學(xué)合理的流程再造。本文首先對(duì)WX公司內(nèi)外環(huán)境進(jìn)行SWOT競(jìng)爭(zhēng)力分析,找出組織結(jié)構(gòu)中的問(wèn)題,然后以銷售、采購(gòu)業(yè)務(wù)流程例對(duì)銷售、采購(gòu)流程現(xiàn)狀用SIPOC方法進(jìn)行詳細(xì)說(shuō)明;用ASME方法對(duì)銷售、采購(gòu)流程中存在的問(wèn)題進(jìn)行具體分析,針對(duì)這些問(wèn)題給出解決方案及建議;運(yùn)用ESIA方法對(duì)銷售、采購(gòu)流程進(jìn)行優(yōu)化和重組,從而形成了更適合目前公司發(fā)展的業(yè)務(wù)流程;并建立保障措施和制度來(lái)保證項(xiàng)目順利實(shí)施,解決了公司當(dāng)前面臨的困局。
[Abstract]:Since 2012, the international market has been depressed, the economy continues to be depressed, China's economic growth has declined, the iron tower and steel structure manufacturing industry market has become saturated, and the overall environment is not optimistic. Rising labor costs, rising prices and a depressed market are putting more pressure on companies. The key to the sustainable development of steel structure enterprises is to enhance their own management ability, operation efficiency and service ability, if they want to base themselves on the market and win opportunities under such a bad economic environment. An important way to improve the core competitiveness and management level of enterprises is to integrate the two types of enterprises in the steel structure manufacturing industry, and to realize automation and informatization in the enterprises themselves. The automation of informatization is to improve the efficiency of enterprise operation by implementing ERP business process reengineering (BPR). The ERP system integrates advanced management concepts and information technology, and WX integrates internal and external logistics and capital flows through business processes. Information flow and other enterprise resources, and through the sharing of information resources, improve the operation mechanism of WX company, improve the efficiency of enterprise operation, improve the ability of cooperative work and the overall management level of enterprises, and enhance the competitiveness and management efficiency. The primary premise of implementing ERP is to reorganize and optimize the original business process. Implementation of a customer-oriented, process-centric process system. Taking WX Company as an example, this paper puts forward a way to realize the informatization of BPR (BPR) based on ERP system. This method breaks through the limitation of the process based on the current functional department, from the customer's point of view, determines the long-term goal of WX information company, takes the thought of process reengineering as the core, and carries on the scientific and reasonable process reengineering on the basis of ERP. In this paper, we first analyze the SWOT competitiveness of WX company and find out the problems in the organizational structure. Then we use the SIPOC method to explain the sales and purchasing business process examples in detail. The ASME method is used to analyze the problems existing in the process of sales and purchase, and the solutions and suggestions to these problems are given. The ESIA method is used to optimize and reorganize the sales and procurement process, thus forming a business process that is more suitable for the development of the company at present, and establishing safeguard measures and systems to ensure the smooth implementation of the project, thus solving the difficulties faced by the company at present.
