基于精益思想的中彈公司穩(wěn)定桿生產(chǎn)流程優(yōu)化研究

【摘要】:隨著世界汽車工業(yè)不斷發(fā)展和人們?nèi)找嫣嵘南M(fèi)需求以及對(duì)美好生活的向往,整個(gè)汽車工業(yè)面臨著更嚴(yán)峻的挑戰(zhàn),消費(fèi)者不但對(duì)產(chǎn)品質(zhì)量提出更高的要求并且還要物美價(jià)廉,這就對(duì)汽車制造行業(yè)提出了一個(gè)新課題:在激烈的市場(chǎng)競(jìng)爭(zhēng)中,如何做到既要降低成本、保證質(zhì)量,同時(shí)還要實(shí)現(xiàn)利潤(rùn)增長(zhǎng)?日本豐田的“精益生產(chǎn)理念”在這種情況下為了解決這個(gè)新難題而被引入上汽集團(tuán)并在近幾年中在其旗下的多家核心零配件公司中進(jìn)行試點(diǎn)和推廣。 上海中國(guó)彈簧制造有限公司作為上汽的全資子公司,目前面臨著人工成本的不斷提高、材料成本的不斷增加以及市場(chǎng)逐年的利潤(rùn)透明化致使整個(gè)企業(yè)競(jìng)爭(zhēng)力受到了一定程度的影響,在此轉(zhuǎn)型發(fā)展的重要關(guān)頭,公司高層自愿提出作為華域集團(tuán)公司精益管理項(xiàng)目的試行點(diǎn)。在公司內(nèi)部進(jìn)行精益項(xiàng)目的試推進(jìn)工作。以期達(dá)到降本增效,提高企業(yè)核心競(jìng)爭(zhēng)力的效果。 本文重點(diǎn)對(duì)上海中國(guó)彈簧制造有限公司下的穩(wěn)定桿工廠裝配車間推行精益項(xiàng)目實(shí)施進(jìn)行研究。以精益思想,理論結(jié)合實(shí)際。采用建立模型和精益工具的研究方法,不斷發(fā)現(xiàn)問(wèn)題,找到生產(chǎn)管理中存在的幾個(gè)主要問(wèn)題,如生產(chǎn)流程的問(wèn)題、生產(chǎn)線平衡的問(wèn)題、布局不合理問(wèn)題等,運(yùn)用精益的思想和方法對(duì)現(xiàn)有的生產(chǎn)管理體系、流程、方式等進(jìn)行優(yōu)化,提出新的設(shè)計(jì)和改進(jìn)方法,如:生產(chǎn)設(shè)備布局不合理,,呈現(xiàn)連續(xù)工位孤島式作業(yè)模式,在制品庫(kù)存資金的大量積壓,物流混亂,大量手工裝配作業(yè)使得員工“手的快慢”決定了生產(chǎn)節(jié)拍等問(wèn)題。 本文詮釋了中彈公司運(yùn)用精益工具和精益理念,使得公司在優(yōu)化人員指標(biāo)、在制品庫(kù)存指標(biāo)、單位產(chǎn)量指標(biāo)等一些企業(yè)核心競(jìng)爭(zhēng)力硬指標(biāo)有了質(zhì)的提升,并對(duì)企業(yè)每個(gè)員工灌輸了精益的理念,使得員工整體素質(zhì)提升、企業(yè)凝聚力得到一定的發(fā)展。并為未來(lái)企業(yè)繼續(xù)推動(dòng)2期項(xiàng)目打下了良好的基礎(chǔ)。
[Abstract]:With the continuous development of the world automobile industry and people's increasing consumer demand and yearning for a better life, the whole automobile industry is facing more severe challenges. Consumers not only put forward higher requirements for the quality of products, but also high quality and cheap prices. In the fierce market competition, how to reduce the cost, ensure the quality, but also realize the profit growth? Toyota's Lean production concept was introduced to SAIC in recent years to solve the new problem and has been piloted and promoted in several of its core parts companies in recent years. As a wholly owned subsidiary of SAIC, Shanghai China Spring Manufacturing Co., Ltd. is currently faced with increasing labor costs. The increasing cost of materials and the transparency of profits in the market year by year have affected the competitiveness of the whole enterprise to a certain extent. The senior management of the company volunteered to be the pilot point of the Lean Management Project of Huabe Group Company. Conduct lean projects within the company to promote the trial work. With a view to reducing cost and increasing efficiency, improve the core competitiveness of enterprises. This paper focuses on the implementation of lean project in the stabilizer factory assembly workshop under Shanghai China Spring Manufacturing Co., Ltd. Lean thought, theory and practice. By using the method of establishing models and lean tools, we find out the problems in production management, such as the problems of production flow, the balance of production line, the unreasonable layout of production line, and so on. Using lean ideas and methods to optimize the existing production management system, process, mode and so on, and put forward new design and improvement methods, such as: unreasonable layout of production equipment, showing continuous work station islanding operation mode, The large backlog of stock funds, the confusion of logistics, and the large amount of manual assembly make the production rhythm determined by the hand's speed and speed. This paper explains how to use lean tools and lean concepts to improve the core competitiveness of some enterprises, such as optimizing the index of personnel, inventory of in-process products, and the index of production per unit. It inculcates the concept of lean to every employee in the enterprise, so that the whole quality of the employee is improved, and the cohesive force of the enterprise is developed to a certain extent. And for the future enterprises to continue to promote the second phase of the project to lay a good foundation.
