【摘要】：我國(guó)汽車行業(yè)起步較晚,發(fā)展至今仍與世界上發(fā)達(dá)國(guó)家的汽車行業(yè)存在較大差距。伴隨著改革開(kāi)放以及中國(guó)加入WTO,我國(guó)汽車行業(yè)發(fā)展迅猛,汽車市場(chǎng)可謂是發(fā)生了翻天覆地的變化,在卡車領(lǐng)域,各大車企與國(guó)外汽車行業(yè)紛紛聯(lián)姻,一汽解放汽車有限公司作為完全自主的企業(yè)受到了巨大沖擊,如何提高企業(yè)的行業(yè)競(jìng)爭(zhēng)力已成為公司發(fā)展必須解決的關(guān)鍵問(wèn)題。目前解放公司在生產(chǎn)現(xiàn)場(chǎng)管理中面臨著這樣的困境:一方面是產(chǎn)能過(guò)剩,公司的設(shè)計(jì)產(chǎn)能是24萬(wàn)輛份/年,而實(shí)際每年的產(chǎn)量為15萬(wàn)輛份左右,產(chǎn)能利用率僅為62.5%,公司一直致力于如何提升產(chǎn)能利用;另外一方面是,目前市場(chǎng)用戶個(gè)性化需求強(qiáng)烈,大批量需求逐漸向小批量轉(zhuǎn)換,然而小批量生產(chǎn),需要頻繁更換沖壓模具,調(diào)整涂裝噴漆顏色,生產(chǎn)節(jié)拍難以統(tǒng)一,造成生產(chǎn)成本高,產(chǎn)品價(jià)格難以覆蓋小批量生產(chǎn)成本,公司致力于如何減少小批量生產(chǎn)和降低生產(chǎn)運(yùn)行成本。為了解決以上困境,本文運(yùn)用了精益生產(chǎn)的相關(guān)技術(shù)和方法(作業(yè)測(cè)定、操作分析、動(dòng)作分析、5S管理等),并結(jié)合案例研究方法,分析公司出現(xiàn)的問(wèn)題,最終發(fā)現(xiàn)降低解放公司車間生產(chǎn)線的運(yùn)行成本,實(shí)現(xiàn)各條生產(chǎn)線均衡生產(chǎn)是解決以上困境的最佳方案。對(duì)于制造型企業(yè)來(lái)說(shuō),車間現(xiàn)場(chǎng)管理往往是企業(yè)管理的重中之重,車間里最小的業(yè)務(wù)單元是生產(chǎn)線,工廠依據(jù)生產(chǎn)計(jì)劃編排向供應(yīng)商提出要貨計(jì)劃,然后由車間組織生產(chǎn),將各種資源(物料、人工、動(dòng)能、物流、生產(chǎn)備件等)投入到生產(chǎn)線,達(dá)到生產(chǎn)產(chǎn)品的目的,由此可見(jiàn),生產(chǎn)線作為生產(chǎn)第一現(xiàn)場(chǎng)在制造型企業(yè)中有著舉足輕重的地位。本文主要采用案例分析研究方法,通過(guò)實(shí)地考察、文獻(xiàn)研究、SWOT分析等對(duì)解放公司生產(chǎn)線效率進(jìn)行深入研究,結(jié)合工業(yè)工程的相關(guān)知識(shí)和管理方法對(duì)制造企業(yè)提出相應(yīng)的生產(chǎn)線效率優(yōu)化方案,從生產(chǎn)管理流程設(shè)計(jì)、生產(chǎn)過(guò)程控制等方面制定措施并固化,從而有效解決解放公司生產(chǎn)線運(yùn)行效率提升,提升產(chǎn)品質(zhì)量、降低制造成本問(wèn)題。本文主要由四部分構(gòu)成:第一章為緒論,主要介紹了本文的研究背景以及在研究過(guò)程中運(yùn)用的研究思路和方法;第二章為案例正文,主要對(duì)公司及項(xiàng)目背景做相應(yīng)介紹以及發(fā)現(xiàn)在生產(chǎn)現(xiàn)場(chǎng)管理中遇到的困境;第三章為案例分析,主要針對(duì)企業(yè)內(nèi)外部環(huán)境進(jìn)行分析,并著重對(duì)企業(yè)生產(chǎn)線效率管理進(jìn)行SWOT分析,對(duì)標(biāo)行業(yè)發(fā)展情況,識(shí)別同類型生產(chǎn)線運(yùn)行效率低的問(wèn)題點(diǎn);第四章為方案設(shè)計(jì),主要是依據(jù)上述分析制定提高生產(chǎn)線效率的相關(guān)方案。本文以解放公司生產(chǎn)線運(yùn)行效率管理為研究背景,深入探討自身存在的優(yōu)勢(shì)和劣勢(shì),并結(jié)合其發(fā)展中遇到的問(wèn)題和機(jī)會(huì),看到解放公司效率管理方面存在很大的進(jìn)步空間,通過(guò)實(shí)踐研究為中國(guó)的“汽車長(zhǎng)子”一汽解放汽車有限公司指明方向,希望其日后能更好地背負(fù)起社會(huì)責(zé)任和政治責(zé)任。
[Abstract]:The automobile industry of our country starts late and still has a big gap with the automobile industry of the developed countries in the world. With the reform and opening up and China's entry into the WTO, the automobile industry in China has developed rapidly, and the automobile market has undergone earth-shaking changes. In the field of trucks, major car companies have joined forces with foreign automobile industries. FAW Jiefang Automobile Co., Ltd., as a completely independent enterprise, has been greatly impacted. How to improve the competitiveness of the enterprise has become a key problem that must be solved in the development of the company. At present, the Liberation Company is facing such difficulties in the management of production sites: on the one hand, there is overcapacity. The company's design capacity is 240000 units per year, while the actual annual output is about 150000. Capacity utilization is only 62.5, the company has been working on how to improve the use of capacity; on the other hand, there is a strong demand for personalized market users, mass demand gradually converted to small batch, but small batch production, It is necessary to change the stamping die frequently, adjust the color of coating spray paint, the production rhythm is difficult to unify, the production cost is high, the product price is difficult to cover the small batch production cost, the company devotes to how to reduce the small batch production and reduce the production operation cost. In order to solve the above difficulties, this paper applies the relevant techniques and methods of lean production (job measurement, operation analysis, action analysis, 5S management, etc.) and analyzes the problems in the company with the method of case study. Finally, it is found that reducing the operation cost of workshop production line and realizing balanced production of each production line is the best way to solve the above dilemma. For manufacturing enterprises, shop site management is often the top priority of enterprise management. The smallest business unit in the workshop is the production line. The factory puts forward a request plan to the supplier according to the production plan, and then the workshop organizes the production. All kinds of resources (material, labor, kinetic energy, logistics, spare parts, etc.) are put into the production line to achieve the purpose of producing products. It can be seen that the production line as the first production site has a pivotal position in manufacturing enterprises. This paper mainly uses the case analysis research method, through the field investigation, the literature research and so on SWOT analysis carries on the thorough research to the liberation company production line efficiency. Combining with the relevant knowledge and management methods of industrial engineering, this paper puts forward the corresponding production line efficiency optimization scheme for manufacturing enterprises, and formulates measures and solidifies from the aspects of production management process design, production process control and so on. So as to effectively solve the liberation company production line efficiency, improve product quality, reduce manufacturing costs. This paper is composed of four parts: the first chapter is the introduction, mainly introduces the research background of this paper and the research ideas and methods used in the research process, the second chapter is the case text, It mainly introduces the company and the project background and finds out the difficulties encountered in the production site management. Chapter three is the case analysis, which mainly analyzes the internal and external environment of the enterprise, and focuses on the SWOT analysis of the efficiency management of the enterprise production line. According to the development of the standard industry, the problem point of the low efficiency of the same type of production line is identified. The fourth chapter is the scheme design, which is mainly based on the above analysis to make the related plan to improve the efficiency of the production line. Based on the research background of efficiency management of production line in Jiefang Company, this paper deeply discusses its own advantages and disadvantages, and combined with the problems and opportunities in its development, we can see that there is a great room for improvement in efficiency management of Jiefang Company. Through practical research, the author points out the direction of FAW Jiefang Automobile Co., Ltd in China, and hopes that it can better shoulder social and political responsibilities in the future.
