【摘要】:汽車(chē)零部件入廠物流是汽車(chē)物流體系中最為復(fù)雜的環(huán)節(jié)。從入廠物流領(lǐng)域的相關(guān)理論研究出發(fā),結(jié)合分析現(xiàn)階段中國(guó)汽車(chē)制造企業(yè)有關(guān)入廠物流工作方法和實(shí)踐經(jīng)驗(yàn),總結(jié)實(shí)施入廠物流優(yōu)化改善的切入點(diǎn)及路徑,為廣汽菲亞特的入廠物流水平提升提供可行的理論依據(jù)和行動(dòng)方案。通過(guò)對(duì)廣汽菲亞特入廠物流現(xiàn)狀進(jìn)行分析和總結(jié),與同行業(yè)對(duì)比,并使用FAHP方法對(duì)入廠物流績(jī)效進(jìn)行評(píng)價(jià),找出其存在的4個(gè)重點(diǎn)問(wèn)題。根據(jù)存在問(wèn)題短期聚焦于物流運(yùn)作模式和信息處理,中期著眼在生產(chǎn)模式和物流驅(qū)動(dòng)方式,梳理了對(duì)應(yīng)的8個(gè)改善重點(diǎn)方向:集配中心功能優(yōu)化、開(kāi)展循環(huán)取貨;提升入廠物流標(biāo)準(zhǔn)化、優(yōu)化入廠物流系統(tǒng);生銷(xiāo)計(jì)劃柔性?xún)?yōu)化、訂購(gòu)模式優(yōu)化;入廠物流規(guī)劃流程優(yōu)化、提升拉式物流比例。廣汽菲亞特的入廠物流優(yōu)化實(shí)施,需要相應(yīng)的團(tuán)隊(duì)結(jié)構(gòu)調(diào)整,并對(duì)項(xiàng)目實(shí)施節(jié)點(diǎn)進(jìn)行細(xì)化要求和控制。按照項(xiàng)目的難易程度和不同階段,優(yōu)化配置物流資源和管理資源。以WCL的7步法推進(jìn)為依據(jù)不斷向高目標(biāo)挑戰(zhàn),從流程角度將優(yōu)秀的經(jīng)驗(yàn)及做法固化傳承,形成系統(tǒng)性持續(xù)提升的機(jī)制,并激發(fā)更多地創(chuàng)新與創(chuàng)意,逐步完善入廠物流的規(guī)劃和改善流程。強(qiáng)化主機(jī)廠與外部供應(yīng)商、物流服務(wù)商的聯(lián)合,通力合作優(yōu)化提升入廠物流鏈條整體水平。
[Abstract]:Entry logistics of automobile parts is the most complex link in the automobile logistics system. Starting from the relevant theoretical research in the field of inbound logistics. Based on the analysis of the working methods and practical experience of the entry logistics of Chinese automobile manufacturing enterprises at the present stage, this paper summarizes the breakthrough points and paths for the optimization and improvement of the inbound logistics. Through the analysis and summary of the current situation of Guangzhou Auto Fiat incoming logistics, compared with the same industry. And use the FAHP method to evaluate the performance of inbound logistics, find out its four key problems. According to the existing problems, short-term focus on logistics operation mode and information processing. In the medium term, we focus on the production mode and the logistics drive mode, combing the corresponding eight key directions: optimizing the function of the distribution center, carrying out the circulation of goods; Improve the standardization of incoming logistics, optimize the incoming logistics system; Flexible optimization of raw and marketing plan, optimization of order mode; To optimize the process of incoming logistics planning and improve the proportion of pull logistics. The implementation of Guangzhou Auto Fiat's logistics optimization needs the corresponding team structure adjustment. According to the difficulty degree and different stages of the project, optimize the allocation of logistics resources and management resources. On the basis of WCL's seven-step approach, it constantly challenges to the high goal. From the point of view of process, the excellent experiences and practices will be solidified and passed on to form a systematic and continuous promotion mechanism, and stimulate more innovation and creativity. Gradually improve the planning and improvement process of inbound logistics. Strengthen the combination of mainframe factory and external suppliers, logistics service providers, and work together to optimize and upgrade the whole level of logistics chain.
