包商銀行網(wǎng)點轉(zhuǎn)型發(fā)展戰(zhàn)略研究

【摘要】:零售銀行業(yè)務(wù)在當(dāng)今國際銀行業(yè)務(wù)中越來越受到重視,在國外許多大銀行零售業(yè)務(wù)收入占到了總收入的近60%。在中國,零售銀行業(yè)務(wù)發(fā)展空間相對較大,但是業(yè)務(wù)規(guī)模和產(chǎn)品服務(wù)相對還有不足,零售業(yè)務(wù)具有風(fēng)險分散、利潤較高、客戶群體廣泛等特點地,現(xiàn)在在國內(nèi)也逐步成為了商業(yè)銀行發(fā)展的重點。 零售業(yè)務(wù)逐步成為國內(nèi)銀行戰(zhàn)略性選擇的大背景,本文通過對包商銀行網(wǎng)點轉(zhuǎn)型的戰(zhàn)略研究,揭示了作為銀行網(wǎng)點主體的物理網(wǎng)點及其轉(zhuǎn)型再造,對于國內(nèi)銀行發(fā)展零售業(yè)務(wù)具有非常重要的價值和現(xiàn)實意義,并在引述評析“新網(wǎng)點主義”、“網(wǎng)點轉(zhuǎn)型”等思想理念之后,在全面分析評價該行網(wǎng)點經(jīng)營管理現(xiàn)狀基礎(chǔ)上,對包商銀行網(wǎng)點的硬件及軟件進(jìn)行了詳細(xì)診斷,通過診斷發(fā)現(xiàn),在硬件方面,包商銀行目前網(wǎng)點分布不夠均勻,網(wǎng)點面積不能良好的提高客戶的滿意度,功能分區(qū)不明顯,不能有效為客戶提供高質(zhì)量的服務(wù),外部環(huán)境有待建設(shè),提高網(wǎng)點的知名度和形象。在軟件方面,總分行制的管控制度制約著網(wǎng)點的健康發(fā)展,管理職能上存在缺失、重疊、弱化等問題,不能有效指導(dǎo)和管理網(wǎng)點的設(shè)置、運營和銷售,網(wǎng)點績效管理制度不能全面反映網(wǎng)點的經(jīng)營效率,人員配置不夠充足,技能也有待提高。通過SWOT分析發(fā)現(xiàn),包商銀行在市場競爭中存在很大優(yōu)勢,如先進(jìn)的經(jīng)營理念,理財業(yè)務(wù)的迅猛發(fā)展,但是也存在規(guī)模不足,產(chǎn)品創(chuàng)新不夠,營銷能力欠缺,服務(wù)理念不足等問題。另外,巴塞爾協(xié)議Ⅲ對資本充足率的要求及利率市場化的推進(jìn)對商業(yè)銀行的發(fā)展提出新的要求:重視輕資本業(yè)務(wù),如中間業(yè)務(wù),重視高利潤業(yè)務(wù)。零售網(wǎng)點資本消耗大,其產(chǎn)能的提升對于提升商業(yè)銀行的業(yè)績具有重要的作用。中國財富市場的需求及市場競爭的日趨激烈決定了包商銀行要想快速健康發(fā)展,網(wǎng)點轉(zhuǎn)型勢在必行。 本文根據(jù)實際情況,提出了包商銀行要從網(wǎng)點市場營銷、客戶服務(wù)、人力資源、業(yè)務(wù)流程、績效管理、功能設(shè)計、網(wǎng)絡(luò)布局等方面著手推進(jìn)銀行網(wǎng)點轉(zhuǎn)型再造,并就此給出了具體的設(shè)計推進(jìn)思路。此外,還給出了該行截止2011年末網(wǎng)點轉(zhuǎn)型工作取得的階段性成果、突出存在的問題和對未來的一些展望。
[Abstract]:The retail banking business in today's international banking business more and more attention, accounted for the total income of nearly 60%. in Chinese in many large foreign retail banking business income, the retail banking business development space is relatively large, but the scale of business and product service and retail business with relative lack of risk diversification, high profit, wide customer groups etc. the characteristics, now in China has gradually become the focus of the development of commercial banks.
The retail business has gradually become the background of strategic choice of domestic banks, based on the strategy of Commercial Bank branch transformation package, reveals the reconstruction of physical outlets as the main bank and its transformation, has a very important value and practical significance for the development of the retail business of domestic banks, and evaluates the new Outletism in the quote, "network transformation" and other ideas, in the comprehensive analysis and evaluation of the network management based on the current situation, the hardware and software package business banking outlets in detail through diagnosis, diagnosis, in the hardware aspect, the contractor bank outlets are not evenly distributed, the dot area can not be good to improve customer satisfaction, function partition is not obvious, can provide high quality service for customers, external environment needs construction, improve network visibility and image. In the aspect of software, the total branch The control system is restricting the healthy development of the network, there is lack, the management functions overlap, weakening and other issues, can not effectively guide and manage the network settings, operations and sales outlets, can not fully reflect the network performance management system operating efficiency, personnel allocation is not adequate, skills need to be improved. Through SWOT analysis, package commercial banks have great advantage in market competition, such as advanced business philosophy, the rapid development of financial services, but also has enough scale, product innovation is not enough, lack of marketing ability, service concept is insufficient. In addition, to promote the Basel agreement on capital adequacy requirements and the interest rate market new requirement to the development of commercial banks: the importance of light capital operations, such as intermediate business, pay attention to the high profit business. The retail capital consumption, the production capacity to enhance the competitiveness of commercial banks in the industry Performance plays an important role. The demand for Chinese wealth market and the increasingly fierce market competition decide that if the banks want to develop rapidly and healthfully, the transformation of network outlets is imperative.
According to the actual situation, put forward the bank from the network marketing, customer service, human resources, business processes, performance management, function design, network layout to promote bank branchtransformation reengineering, and gives the concrete design to promote ideas. In addition, given the bank by the end of 2011 network transformation work achievements, outstanding problems and some prospects for the future.
