【摘要】： 建筑施工業(yè)作為勞動密集型產(chǎn)業(yè),在中國具有過度競爭及市場容量不斷增大的特色。A建筑公司是一家國營的廣東地區(qū)的地方性施工企業(yè),公司成立于1954年,公司員工3000多人(含退休職工1000多人),目前承接任務(wù)額20多億元／年左右。主要市場業(yè)務(wù)范圍為本地大型建筑施工機電項目。本文通過利用波特五力分析和SWOT分析等專業(yè)分析工具,分析A公司目前行業(yè)競爭環(huán)境、企業(yè)內(nèi)部環(huán)境,具體分析公司近年來市場占有率,各項業(yè)務(wù)的發(fā)展情況,找出其中的現(xiàn)金牛業(yè)務(wù)、明星業(yè)務(wù)及問題業(yè)務(wù)等。再通過制定SWOT矩陣分析,找出A公司的長處及不足。經(jīng)過上述理論分析最后得出：A公司通過業(yè)務(wù)重組應(yīng)斷續(xù)保持寫字樓辦公樓及會議展覽等大型公共建筑機電安裝工程的市場份額,大力拓展建筑總承包、軌道交通等業(yè)務(wù),適當(dāng)時候放棄電梯、鍋爐安裝等業(yè)務(wù),利用機會擴大西部市場,并制定相應(yīng)實施的財務(wù)戰(zhàn)略、人力資源及制度等方面的實施保障戰(zhàn)略。
[Abstract]:As a labor-intensive industry, the construction industry has the characteristics of excessive competition and growing market capacity in China. A construction company is a state-owned local construction enterprise in Guangdong. The company was founded in 1954. The company employs more than 3000 people (including more than 1000 retired workers), currently undertaking tasks of more than 2 billion yuan / year. The main market scope of business for local large-scale construction of mechanical and electrical projects. This paper analyzes the current industry competition environment, the internal environment, the market share of the company in recent years and the development of all kinds of business by using the professional analysis tools such as Porter's five-force analysis and SWOT analysis. Find out the cash cow business, star business and problem business, etc. Then through the formulation of SWOT matrix analysis, find out the strengths and weaknesses of company A. After the above theoretical analysis, it was finally concluded that through business restructuring, the company should maintain the market share of large public building mechanical and electrical installation projects such as office buildings, convention and exhibitions, and vigorously expand construction general contracting, rail transit, and so on. At the appropriate time give up elevator boiler installation and other business take advantage of the opportunity to expand the western market and formulate the corresponding implementation of the financial strategy human resources and systems and other aspects of the implementation of the security strategy.
