T公司原材料庫(kù)存管理改進(jìn)研究

【摘要】:T公司是一家生產(chǎn)電動(dòng)工具和園林工具的公司,隨著市場(chǎng)競(jìng)爭(zhēng)的加劇,公司必須不斷提升自身的運(yùn)營(yíng)管理能力,其中降低公司的總體庫(kù)存水平是非常重要的一個(gè)環(huán)節(jié),對(duì)公司持續(xù)健康的發(fā)展至關(guān)重要。因?yàn)椴缓侠淼膸?kù)存不僅占用倉(cāng)庫(kù)存儲(chǔ)空間,增加庫(kù)存管理的難度和倉(cāng)管員的工作量,,而且還占用了公司大量的流動(dòng)資金,更重要的是大量的不合理庫(kù)存掩蓋了公司管理上存在的各種漏洞,使公司難以大幅提升市場(chǎng)競(jìng)爭(zhēng)力。庫(kù)存管理優(yōu)化是一項(xiàng)綜合工程,設(shè)及到公司從客戶訂單到工廠生產(chǎn)再到供應(yīng)商交貨的整個(gè)供應(yīng)鏈的各個(gè)環(huán)節(jié)。 本文首先研究公司的庫(kù)存現(xiàn)狀,通過(guò)和同行業(yè)標(biāo)桿企業(yè)的對(duì)比,發(fā)現(xiàn)公司目前庫(kù)存管理中存在的薄弱環(huán)節(jié)主要有庫(kù)存周轉(zhuǎn)率低,訂單預(yù)測(cè)的準(zhǔn)確率低,訂單按時(shí)交貨率達(dá)不到客戶要求等方面。然后結(jié)合公司的具體情況,運(yùn)用庫(kù)存管理的理論和方法,提出了物料ABC分類管理方案,庫(kù)存供應(yīng)天數(shù)監(jiān)控方案,對(duì)有代表性的產(chǎn)品建立了訂單預(yù)測(cè)模型。通過(guò)以上改善方案,庫(kù)存天數(shù)可以從之前的90天降低到82天,主要產(chǎn)品的訂單預(yù)測(cè)誤差從之前的20%降低到6%,準(zhǔn)時(shí)交貨率可以達(dá)到98%以上。對(duì)比庫(kù)存改善前后的數(shù)據(jù),說(shuō)明優(yōu)化方案和新建立的模型能夠提升公司庫(kù)存管理的綜合水平。希望本文中所運(yùn)用的分析思路和方法能對(duì)同行業(yè)其他企業(yè)進(jìn)行庫(kù)存管理時(shí)提供一些幫助。
[Abstract]:T Company is a company that produces electric tools and garden tools. With the increasing competition in the market, the company must constantly improve its ability to operate and manage, and it is very important to reduce the overall inventory level of the company. It is essential to the company's sustainable and healthy development. Because unreasonable inventory not only takes up storage space in warehouse, increases the difficulty of inventory management and the workload of warehouse manager, but also takes up a large amount of liquidity in the company. More importantly, a large number of unreasonable inventory masked a variety of loopholes in the management of the company, making it difficult for the company to significantly enhance the competitiveness of the market. Inventory management optimization is a comprehensive project that covers all aspects of the supply chain from customer orders to factory production to supplier delivery. First of all, this paper studies the inventory status of the company, through the comparison with the benchmarking enterprises in the same industry, it is found that the weak links in the current inventory management of the company are the low turnover rate of inventory and the low accuracy of order prediction. Orders on time delivery rate does not meet customer requirements and other aspects. Then, according to the specific situation of the company and using the theory and method of inventory management, this paper puts forward the classified management scheme of material ABC and the monitoring scheme of inventory supply days, and sets up the order forecasting model for representative products. With these improvements, the number of days in stock can be reduced from 90 days to 82 days, the order forecast error for major products can be reduced from 20% to 6%, and the on-time delivery rate can reach more than 98%. Comparing the data before and after inventory improvement, it shows that the optimization scheme and the newly established model can improve the comprehensive level of inventory management. It is hoped that the analysis ideas and methods used in this paper can provide some help for the inventory management of other enterprises in the same industry.
