富士康集團(tuán)生產(chǎn)運(yùn)營精益六西格瑪應(yīng)用研究

【摘要】:精益六西格瑪管理是2000年初開始流行的運(yùn)營管理的理論,整合精益生產(chǎn)、精益思想和六西格瑪管理的核心思想和理論工具。對(duì)世界500強(qiáng)富士康公司實(shí)施精益六西格瑪理論的過程和在其基礎(chǔ)上發(fā)展出的富士康生產(chǎn)系統(tǒng)(Foxconn Production System, FPS)進(jìn)行研究。富士康生產(chǎn)系統(tǒng)有三大支柱,包含質(zhì)量管理、生產(chǎn)理論和供應(yīng)價(jià)值鏈的菁華,本文從此三方面的理論發(fā)展角度來討探其內(nèi)容。質(zhì)量管理部分強(qiáng)調(diào)從經(jīng)營管理理念”關(guān)注客戶滿意,塑造零不良的企業(yè)文化”,利用六西格的工具和手法,進(jìn)行實(shí)質(zhì)的改善和從設(shè)計(jì)時(shí)即預(yù)防不良的發(fā)生。運(yùn)營管理則是從邁克爾·波特的價(jià)值鏈系統(tǒng)觀念和現(xiàn)代供應(yīng)鏈理論著手,從豐田式經(jīng)營體系、精益思想著手,進(jìn)行全面生產(chǎn)管理,著重在提升效率與減少浪費(fèi),并透過精益生產(chǎn)的工具與手法進(jìn)行改善。在供應(yīng)鏈部份,從關(guān)注滿足客戶滿意和企業(yè)內(nèi)部運(yùn)營管理,延伸至與客戶和供貨商的合作、關(guān)系管理與管理策略,透過信息流、物流和現(xiàn)金流的信息共享,推動(dòng)VMI、JIT和JMI,以達(dá)成最低成本或快速反應(yīng)的價(jià)值鏈,達(dá)到客戶、企業(yè)與供貨商三贏的局面。以富士康公司網(wǎng)絡(luò)通訊事業(yè)群下A事業(yè)處的IP PHONE產(chǎn)品做為FPS實(shí)施案例分析,以定策略、建組統(tǒng)、置系統(tǒng)和布人力的方式展開,簡(jiǎn)介核心觀念與實(shí)施方法,實(shí)際應(yīng)用理論與統(tǒng)計(jì)工具,循序漸進(jìn)改善。有效率地提升質(zhì)量水平、運(yùn)營效率,增加整體價(jià)值鏈價(jià)值,達(dá)成提高客戶滿意度、供貨商利益和企業(yè)效益的目的。
[Abstract]:Lean six Sigma Management (Lean six Sigma Management) is a popular theory of operation management since early 2000, integrating lean production, lean thought and core ideas and theoretical tools of six Sigma management. This paper studies the process of implementing Lean six Sigma Theory and the Foxconn production system (Foxconn Production System, FPS) developed on the basis of the Lean six Sigma theory of the world's top 500 Foxconn companies. Foxconn production system has three pillars, including quality management, production theory and the elite of supply value chain. In the part of quality management, the author emphasizes the idea of "paying attention to customer satisfaction and shaping the zero bad corporate culture", making use of the tools and techniques of six sigma to carry out substantial improvement and to prevent the occurrence of bad from the design time. The operation management starts from Michael Porter's value chain system concept and modern supply chain theory, from the Toyota management system, lean thought, carries on the overall production management, and emphasizes on improving efficiency and reducing waste. And through lean production tools and techniques to improve. In the supply chain, it extends from focusing on customer satisfaction and internal operational management to cooperation with customers and suppliers, relationship management and management strategies, information sharing through information flow, logistics and cash flow. Promote VMI JIT and JMI to achieve a minimum cost or fast response value chain to achieve a win-win situation for customers, companies and suppliers. Taking the IP PHONE products of Foxconn Network Communication Enterprise Group A as a case study of FPS implementation, this paper introduces the core concepts and implementation methods in the way of setting up strategy, setting up system, setting up system and distributing manpower. Practical application of theory and statistical tools, gradual improvement. Improve the quality level, operation efficiency, increase the value of the whole value chain, achieve the purpose of improving customer satisfaction, supplier benefit and enterprise benefit.
