D公司新產(chǎn)品導(dǎo)入流程優(yōu)化策略探討

【摘要】:本文通過對(duì)個(gè)人計(jì)算機(jī)領(lǐng)域知名品牌——D公司的市場、競爭環(huán)境分析,提出多項(xiàng)該公司的未來發(fā)展戰(zhàn)略。產(chǎn)品開發(fā)作為公司主要發(fā)展戰(zhàn)略之一,將改變公司現(xiàn)有行業(yè)劣勢,并滿足市場需求。 如何在公司有限資源的前提下,通過產(chǎn)品開發(fā)戰(zhàn)略滿足市場多樣化、快速化的需求呢?該問題已經(jīng)成為公司管理層所面臨的重要挑戰(zhàn)。縮短新產(chǎn)品導(dǎo)入流程的提前期和提高公司現(xiàn)有資源的使用效率是迎接以上挑戰(zhàn)的有效手段。 作者從D公司新產(chǎn)品導(dǎo)入流程關(guān)鍵路徑和非關(guān)鍵路徑中,各選取一個(gè)具有代表性的子流程(機(jī)械加工設(shè)計(jì)制造流程和供應(yīng)鏈管理流程),并根據(jù)其流程特點(diǎn)和優(yōu)化需求,選用不同分析方法(績效重要性矩陣和成本收益矩陣分析方法)進(jìn)行流程分析。在這個(gè)過程中,我們發(fā)現(xiàn)在子流程中,,存在多個(gè)與公司戰(zhàn)略相互矛盾的流程任務(wù)。最后,我們通過對(duì)這些流程任務(wù)進(jìn)行優(yōu)化,從而提高子流程的績效和降低子流程的成本。 文中所舉的子流程,只是新產(chǎn)品導(dǎo)入流程中的一部分。但是文中提到的流程優(yōu)化方法,具有很強(qiáng)的代表性,并可以靈活地應(yīng)用到其它子流程中,使得優(yōu)化后的新產(chǎn)品導(dǎo)入流程更好地為D公司產(chǎn)品開發(fā)戰(zhàn)略服務(wù)。
[Abstract]:This paper analyzes the market and competitive environment of D Company, a well-known brand in the field of personal computer, and puts forward several strategies for its future development. Product development as one of the company's main development strategies will change the company's existing industry weaknesses and meet market needs. Under the premise of limited resources, how to meet the needs of market diversification and speed through product development strategy? This problem has become an important challenge to the management of the company. Shortening the lead time of the new product introduction process and improving the efficiency of the company's existing resources are the effective means to meet the above challenges. The author selects a representative sub-process (machining design and manufacturing process and supply chain management process) from the key path and non-critical path of the new product of company D, and optimizes the demand according to the characteristics of the process. Different analysis methods (performance importance matrix and cost-benefit matrix analysis method) are used to process analysis. In this process, we find that there are many process tasks that conflict with the company strategy in the sub-process. The subprocess mentioned in this paper is only part of the new product import process. But the process optimization method mentioned in this paper has strong representativeness and can be flexibly applied to other sub-processes, which makes the optimized new product import process better serve D company's product development strategy.
