汽車新項目開發(fā)中零部件供應(yīng)商的選擇研究

【摘要】:作為汽車零部件公司來說,其開發(fā)的每一套產(chǎn)品都必須與整車廠特定的車型相匹配。每一個車型從上線到批量生產(chǎn)所需要的大大小小匹配開發(fā)項目多達(dá)數(shù)十個。同時,不同客戶的需求不一樣,導(dǎo)致可用的通用件較少,作為采購部門,必須要針對不同的項目來進(jìn)行零部件的供應(yīng)商選擇。有些要求控制成本,有些要求控制開發(fā)時間。所以,依照傳統(tǒng)的供應(yīng)商評價與選擇模式難以滿足不同項目的特征,有必要針對項目開發(fā)過程中的零部件供應(yīng)商選擇問題進(jìn)行深入的研究。 本文在充分考慮汽車零部件行業(yè)特征以及項目采購特征的基礎(chǔ)之上,提出了對零部件供應(yīng)商選擇的關(guān)鍵指標(biāo)進(jìn)行識別、分析,并以此作為零部件供應(yīng)商選擇的輸入。然后結(jié)合零部件行業(yè)的特征以及項目開發(fā)的特點,建立了項目開發(fā)零部件供應(yīng)商選擇模型,包括定性指標(biāo)篩選,定量指標(biāo)篩選,供應(yīng)商選擇方法篩選,供應(yīng)商選擇方法應(yīng)用四層篩選。在供應(yīng)商選擇方法篩選中,在對采購零部件行業(yè)的分析基礎(chǔ)之上確定了供應(yīng)商的類型,并由此從多種供應(yīng)鏈常用的選擇方法中選擇出最適合的供應(yīng)商選擇方法。 本文第五章將此模型應(yīng)用在B公司S項目的采購實際中,通過組建項目團(tuán)隊的方式,采用德爾菲法分析出供應(yīng)商選擇的關(guān)鍵指標(biāo),,通過定性和定量指標(biāo)的篩選,得出范圍較小的供應(yīng)商清單。然后對采購部件正時齒輪進(jìn)行了行業(yè)分析,確定供應(yīng)商類型并選擇出層次分析法作為最后的供應(yīng)商選擇應(yīng)用方法。在應(yīng)用層次分析法的過程中,為了盡量避免其主觀性的缺陷,提出了一種基于可信度的判斷矩陣作為最終排序向量,然后選擇最適合該項目的零部件供應(yīng)商。 通過層次篩選模型在企業(yè)實際中的成功應(yīng)用,為供應(yīng)商選擇方法提供了新思路,同時也為企業(yè)在進(jìn)行項目開發(fā)過程中供應(yīng)商選擇提供了新的解決辦法。
[Abstract]:As an auto parts company, every set of products it develops must match a particular car model. Each model from line to batch production needs to match the development of large and small projects as many as dozens. At the same time, the demand of different customers is different, resulting in less available parts, as a procurement department, must be for different items to choose the supplier of components. Some require cost control, others control development time. Therefore, according to the traditional supplier evaluation and selection model, it is difficult to meet the characteristics of different projects. On the basis of fully considering the characteristics of auto parts industry and project purchasing, this paper puts forward the identification and analysis of the key index of parts supplier selection, and takes it as the input of parts supplier selection. Then combined with the characteristics of parts industry and the characteristics of project development, the supplier selection model of project development parts is established, including qualitative index selection, quantitative index selection, supplier selection method selection. The supplier selection method applies four levels of screening. In the selection of suppliers, the types of suppliers are determined on the basis of the analysis of the purchasing parts industry, and the most suitable supplier selection methods are selected from the common selection methods used in various supply chains. In the fifth chapter, the model is applied to the purchasing practice of S project in B Company, and the key indicators of supplier selection are analyzed by Delphi method, and the qualitative and quantitative indexes are screened. Get a smaller list of suppliers. Then, the industry analysis of timing gear is carried out, and the type of supplier is determined and the analytic hierarchy process (AHP) is selected as the final application method of supplier selection. In the process of applying AHP, in order to avoid the subjective defect as far as possible, a judgement matrix based on credibility is proposed as the final ranking vector, and then the component supplier is chosen as the most suitable for the project. Through the successful application of the hierarchical selection model in the enterprise, it provides a new idea for the supplier selection method, and also provides a new solution for the supplier selection in the process of project development.
