基于平衡計分法的J公司供應(yīng)商合作伙伴關(guān)系管理

【摘要】:隨著全球經(jīng)濟(jì)一體化進(jìn)程的不斷加快,企業(yè)控制成本的壓力不斷加大,客戶對于產(chǎn)品和服務(wù)的差異化要求越來越高,當(dāng)下企業(yè)之間的競爭不僅停留在企業(yè)個體之間的競爭,還擴(kuò)展到企業(yè)的供應(yīng)鏈與供應(yīng)鏈之間的競爭。許多跨國企業(yè)借助尋找本地供應(yīng)鏈合作伙伴實現(xiàn)了質(zhì)量,成本,交期,生產(chǎn)柔性,財務(wù)指標(biāo)以及其它一系列運(yùn)作指標(biāo)的全面改善和提升。與此同時,由于供應(yīng)鏈各節(jié)點企業(yè)之間存在協(xié)同性問題,信任度問題,利益分配問題,核心技術(shù)保護(hù)問題等,供應(yīng)鏈合作伙伴的選擇,合作關(guān)系的定位,合作績效的考評以及基于考評結(jié)果的管理和激勵措施對于解決上述問題起到至關(guān)重要的作用。本文在研讀了國內(nèi)外前人研究成果的基礎(chǔ)上,以J公司為研究對象,具體分析了該公司同其代理生產(chǎn)企業(yè)合作現(xiàn)狀,合作關(guān)系管理現(xiàn)狀,比較其同競爭對手在供應(yīng)商合作關(guān)系管理上的差異,通過現(xiàn)場調(diào)研和比較分析,找出問題,并為J公司設(shè)計制定了一套平衡計分卡,希望通過平衡計分法找到目前J公司在供應(yīng)商合作關(guān)系管理方面存在的不足,并根據(jù)考評結(jié)果,制訂相應(yīng)的管理和激勵機(jī)制,從而實現(xiàn)J公司在供應(yīng)商合作伙伴關(guān)系管理方面的持續(xù)改進(jìn)。最后,對平衡計分法未來在企業(yè)中的運(yùn)用和發(fā)展進(jìn)行展望。
[Abstract]:With the acceleration of the process of global economic integration, the pressure to control the cost of enterprises is increasing, and the customers have higher and higher requirements for the differentiation of products and services. At present, the competition among enterprises not only stays in the competition among individual enterprises. Also extends to the enterprise's supply chain and the competition between the supply chain. By looking for local supply chain partners, many multinationals have achieved overall improvement and upgrading in terms of quality, cost, delivery time, production flexibility, financial indicators and a range of other operational indicators. At the same time, due to the problems of synergy, trust, benefit distribution, core technology protection and so on, the selection of partners in supply chain, the orientation of cooperation relationship, etc. The evaluation of cooperative performance and the management and incentive measures based on evaluation results play an important role in solving the above problems. On the basis of studying the previous research results at home and abroad and taking J Company as the object of study, this paper analyzes the current situation of cooperation between the company and its agent manufacturing enterprises, and the current situation of cooperative relationship management. By comparing the differences between them and their competitors in the management of supplier partnership, the problems are found out through field investigation and comparative analysis, and a set of balanced scorecard is designed for J Company. The author hopes to find out the deficiency of J company in the management of supplier's cooperative relationship through balanced scoring method, and make the corresponding management and incentive mechanism according to the evaluation results. In order to achieve J company in the supplier partnership management continuous improvement. Finally, the application and development of balanced scorecard in enterprises in the future are prospected.
