藤倉汽車線束庫存控制策略和實踐

【摘要】:隨著市場經(jīng)濟越來越充分的發(fā)展,企業(yè)間的競爭越來越激烈,公司之間的競爭逐漸轉(zhuǎn)變?yōu)槌杀、品質(zhì)等全方位的競爭,庫存控制成為公司成本控制的非常重要的方面。同時,面臨著需求不確定性、客戶多樣化要求及產(chǎn)品生命周期的縮短等方面的壓力,給線束企業(yè)的庫存控制提出了更高要求。在汽車線束行業(yè)中,原材料庫存成本占公司產(chǎn)品成本85%以上。庫存周轉(zhuǎn)月數(shù)及客戶滿意度水平直接跟企業(yè)的成本相關聯(lián)。因此,線束行業(yè)原材料庫存控制尤其重要。藤倉電裝是專業(yè)做汽車整車線束的企業(yè),在前幾年隨著國內(nèi)業(yè)務的高速發(fā)展,公司庫存成本及庫存周轉(zhuǎn)月數(shù)非常高,給公司整體運營造成了很大影響。隨著業(yè)務漸漸進入穩(wěn)定期,結合藤倉現(xiàn)有庫存結構,對藤倉的庫存控制進行相關研究,并提出相關的解決措施。論文闡述了原材料庫存控制的模式與方法,結合藤倉電裝的背景,分析出庫存控制的現(xiàn)狀和存在問題,得出藤倉庫存控制最大問題是單一的庫存控制策略。沒有通過區(qū)分做針對性的控制,進而對進口國外件采購策略轉(zhuǎn)換為分類采購模式;舅悸肥欠治鰢饧鎸嵉纳a(chǎn)時間,并對其進行區(qū)分。對長生產(chǎn)期(大于8周)的物料通過設定安全庫存來提高服務水平,對大部分小于8周生產(chǎn)期物料,降低采購提前期,實現(xiàn)庫存控制。最終,提出藤倉未來的庫存控制策略,即:國產(chǎn)化和VMI模式。通過對藤倉電裝庫存控制策略的分析,提出分類控制、國產(chǎn)化及VMI模式等策略來解決庫存周轉(zhuǎn)月數(shù)過高的問題,希望可以給其他線束行業(yè)庫存控制提供參考。
[Abstract]:With the full development of the market economy, the competition among enterprises is becoming more and more fierce. The competition among companies is gradually transformed into all-around competition, such as cost, quality, etc. Inventory control has become a very important aspect of the cost control of the company.At the same time, facing the pressure of demand uncertainty, customer diversification requirements and shortening of product life cycle, it puts forward higher requirements for inventory control of wire harness enterprises.In the automotive wire harness industry, raw material inventory costs account for more than 85% of the company's product costs.Inventory turnover months and customer satisfaction levels are directly related to the cost of the enterprise.Therefore, the wire harness industry raw material inventory control is particularly important.Fujikura electric installation is a professional automobile wire harness enterprise. With the rapid development of domestic business in the past few years, the cost of inventory and the number of months of inventory turnover are very high, which has a great impact on the whole operation of the company.As the business gradually enters the stable period, combined with the existing inventory structure of Fujikura, the inventory control of Fujikura is studied, and the relevant solutions are put forward.This paper expounds the mode and method of raw material inventory control, analyzes the current situation and existing problems of the inventory control, and draws the conclusion that the single inventory control strategy is the biggest problem of the Fujikura inventory control.There is no specific control through differentiation, and then the purchasing strategy of imported and foreign parts is transformed into classified purchasing mode.The basic idea is to analyze the real production time of foreign parts and distinguish them.For materials with long production period (> 8 weeks), the service level is improved by setting safety inventory, and for most materials less than 8 weeks, the purchasing lead time is reduced and inventory control is realized.Finally, the future inventory control strategy of Fujikura is put forward, that is, localization and VMI mode.Based on the analysis of the inventory control strategy of Fujikura electric installation, this paper puts forward some strategies such as classified control, localization and VMI mode to solve the problem of excessive number of months of inventory turnover, hoping to provide reference for inventory control in other wire harness industries.
