【摘要】:隨著全球經(jīng)濟(jì)的快速發(fā)展,企業(yè)之間的競(jìng)爭(zhēng)日趨激烈。全球信息化網(wǎng)絡(luò)和全球競(jìng)爭(zhēng)性市場(chǎng)形成,使得企業(yè)之間的競(jìng)爭(zhēng)不再簡(jiǎn)單是產(chǎn)品的競(jìng)爭(zhēng),而是發(fā)展為有效的供應(yīng)鏈之間的競(jìng)爭(zhēng)。供應(yīng)鏈理論的提出和發(fā)展,為企業(yè)的經(jīng)營(yíng)管理提出了新的方法和思路。只有不斷提高企業(yè)供應(yīng)鏈上各個(gè)環(huán)節(jié)的運(yùn)營(yíng)效率,不斷降低各相應(yīng)環(huán)節(jié)的營(yíng)運(yùn)成本,才能不斷增強(qiáng)企業(yè)的綜合競(jìng)爭(zhēng)力。特別對(duì)于制造型企業(yè)來說,如何提高產(chǎn)能,降低庫(kù)存,快速反應(yīng),滿足市場(chǎng)供應(yīng)需求,是獲取競(jìng)爭(zhēng)力,贏得客戶的關(guān)鍵。采購(gòu)管理是供應(yīng)鏈管理的重要內(nèi)容之一。采購(gòu)管理績(jī)效的優(yōu)劣,直接關(guān)系到企業(yè)經(jīng)營(yíng)運(yùn)作的效率和效果的好壞,甚至影響到企業(yè)戰(zhàn)略目標(biāo)和可持續(xù)發(fā)展的實(shí)現(xiàn)。 在此背景下,論文選取AK企業(yè)作為研究對(duì)象進(jìn)行采購(gòu)管理模式研究。首先對(duì)供應(yīng)鏈環(huán)境下的采購(gòu)管理理論進(jìn)行闡述,分析國(guó)內(nèi)外采購(gòu)管理的現(xiàn)狀,指出了國(guó)內(nèi)外采購(gòu)發(fā)展的趨勢(shì)。然后說明AK公司的背景及經(jīng)營(yíng)管理現(xiàn)狀,尤其是采購(gòu)管理的現(xiàn)狀,根據(jù)目前公司發(fā)展過程中采購(gòu)部門在實(shí)際操作過程中的具體事例找到企業(yè)采購(gòu)管理存在的問題,從組織結(jié)構(gòu)、信息溝通建設(shè)、采購(gòu)形式、倉(cāng)儲(chǔ)管理和供應(yīng)商關(guān)系管理等方面分析問題產(chǎn)生的根源,然后結(jié)合AK企業(yè)實(shí)際情況,針對(duì)存在的制約企業(yè)發(fā)展的問題,提出在制約問題方面的改進(jìn)方案。在充分整合各部分的功能,提出新的采購(gòu)結(jié)構(gòu)流程,依據(jù)此流程表述各部分的關(guān)聯(lián)關(guān)系。具體分為幾個(gè)方面:明確采購(gòu)部門的采購(gòu)職能,重新規(guī)劃采購(gòu)組織,及依托集團(tuán)采購(gòu)中心為平臺(tái)的進(jìn)行采購(gòu);構(gòu)建信息化采購(gòu)管理模式,促進(jìn)與供應(yīng)商的溝通聯(lián)系;對(duì)原材料進(jìn)行科學(xué)分類管理,保障供應(yīng),引入外包策略,提高企業(yè)的反應(yīng)能力和市場(chǎng)競(jìng)爭(zhēng)力;引進(jìn)先進(jìn)的庫(kù)存管理方法,如ABC分類管理,JIT庫(kù)存管理和VMI供應(yīng)商庫(kù)存管理等;重新認(rèn)識(shí)供應(yīng)商的關(guān)系管理,,與之建立協(xié)同合作的發(fā)展關(guān)系。 通過研究分析AK公司采購(gòu)管理模式,根據(jù)發(fā)現(xiàn)的問題,結(jié)合供應(yīng)鏈環(huán)境下的采購(gòu)管理的理論知識(shí),理論結(jié)合實(shí)際,構(gòu)建新的管理模式,希望借此對(duì)AK的采購(gòu)管理有所改進(jìn),也同時(shí)希望會(huì)對(duì)同類型的企業(yè)提供指導(dǎo)和借鑒意義。
[Abstract]:With the rapid development of the global economy, the competition between enterprises is becoming increasingly fierce.With the formation of global information network and global competitive market, the competition between enterprises is not simply the competition of products, but also the competition between supply chains.With the development of supply chain theory, new methods and ideas are put forward for the management of enterprises.Only by continuously improving the operation efficiency of each link in the enterprise supply chain and reducing the operating cost of each corresponding link can the comprehensive competitiveness of the enterprise be continuously enhanced.Especially for manufacturing enterprises, how to improve production capacity, reduce inventory, respond quickly and meet the demand of market supply is the key to gain competitiveness and win customers.Procurement management is one of the important contents of supply chain management.The performance of purchasing management is directly related to the efficiency and effect of enterprise operation, and even affects the realization of strategic objectives and sustainable development of enterprises.Under this background, the thesis chooses AK enterprise as the research object to carry on the procurement management pattern research.Firstly, the paper expounds the purchasing management theory in the supply chain environment, analyzes the current situation of procurement management at home and abroad, and points out the trend of procurement development at home and abroad.Then explain the background and management of AK company, especially the current situation of procurement management, according to the current development of the company procurement department in the actual operation process of specific cases to find the problems of enterprise procurement management, from the organizational structure,This paper analyzes the root causes of the problems in the aspects of information communication construction, procurement form, warehouse management and supplier relationship management, and then combines with the actual situation of AK enterprises, aiming at the problems that restrict the development of the enterprises.Put forward the improvement plan in the aspect of restriction problem.After fully integrating the functions of each part, a new procurement structure flow is proposed, according to which the relationship of each part is expressed.It can be divided into several aspects: clarifying procurement function of purchasing department, replanning procurement organization and purchasing on the platform of group purchasing center, constructing information procurement management model, promoting communication and contact with suppliers;Scientific classification management of raw materials, guarantee of supply, introduction of outsourcing strategy, improvement of response ability and market competitiveness of enterprises, introduction of advanced inventory management methods, such as ABC classification management and VMI supplier inventory management, etc.Re-understand supplier relationship management and establish cooperative development relationship with supplier.By studying and analyzing the purchasing management mode of AK Company, according to the problems found, combining the theory knowledge of purchasing management under the supply chain environment, combining theory with practice, the paper constructs a new management mode, hoping to improve the purchasing management of AK.At the same time, I hope to provide guidance and reference to the same type of enterprises.
