軸承備件分銷商—A公司的庫存管理研究

【摘要】:分銷企業(yè)就是將產(chǎn)品通過分銷渠道從生產(chǎn)者轉(zhuǎn)移到最終用戶的從事分銷服務(wù)的企業(yè),它的目的在于縮短產(chǎn)品提供者與使用者之間的距離。它們一般擁有廣泛而縱深的營銷網(wǎng)絡(luò),管轄眾多的分支機(jī)構(gòu)如分公司、辦事處、配發(fā)中心等、經(jīng)銷商、二級(jí)經(jīng)銷商及零售企業(yè)店中店、專賣店,形成了龐大、跨地域、多層級(jí)營銷體系。分銷企業(yè)位于供應(yīng)鏈的中間環(huán):上游連接供應(yīng)商,下游連接零售商、客戶,是商品進(jìn)入流通渠道的通路。隨著科技高度發(fā)展、技術(shù)產(chǎn)品更新?lián)Q代加快、消費(fèi)者需求越來越差異化,分銷企業(yè)在經(jīng)營過程中產(chǎn)生的庫存問題也越來越多樣化。隨著競爭的加劇、經(jīng)濟(jì)的發(fā)展,分銷企業(yè)逐漸展現(xiàn)出:規(guī)模擴(kuò)大化、網(wǎng)絡(luò)復(fù)雜化、管理難度增加,角色也由傳統(tǒng)的以賺取買賣差價(jià)為特征的傳統(tǒng)分銷商網(wǎng)絡(luò)轉(zhuǎn)向以提供服務(wù)獲取服務(wù)傭金的戰(zhàn)略合作伙伴,這些逐漸造成分銷企業(yè)高額的庫存成本、難以實(shí)時(shí)把控庫存狀況、庫存商品品種及批次繁多的情況發(fā)生。本文以筆者曾經(jīng)工作過的A公司為參考對(duì)象,針對(duì)A公司目前庫存周轉(zhuǎn)率偏低,呆滯庫存量大、庫存結(jié)構(gòu)不合理的問題,通過對(duì)公司內(nèi)部和外部的各種因素進(jìn)行分析,找出了導(dǎo)致A公司庫存管理缺陷的深層次原因。然后針對(duì)A公司的實(shí)際情況,利用科學(xué)的庫存管理理論為指導(dǎo),從對(duì)A公司產(chǎn)品進(jìn)行ABC129分類、構(gòu)建庫存需求預(yù)測流程與方法,引入綜合庫存控制策略和完善公司管理制度、提高人員意識(shí)、重新設(shè)計(jì)供應(yīng)鏈管理流程等方面,提出具有可操作性的實(shí)際解決方案,在后來的實(shí)際操作過程中,取得了較大的成果。在撰寫本文期間,A公司已經(jīng)完成其庫存改革優(yōu)化方案,論文所提出的管理方案和管理策略均從實(shí)踐中積累得出,另外筆者根據(jù)MBA期間的學(xué)習(xí),加入了一些更為合理的方法,使得庫存優(yōu)化的效果更加理想,同時(shí),本文中分銷企業(yè)的庫存管控模型以及供應(yīng)鏈設(shè)計(jì)方案對(duì)同行業(yè)的其他企業(yè)具有一定的參考意義。
[Abstract]:Distribution enterprises are enterprises engaged in distribution services that transfer their products from producers to end users through distribution channels. They aim to shorten the distance between product providers and users. They generally have a wide and deep marketing network. Responsible for many branches such as branches, offices, distribution centers, distributors, secondary dealers and retail stores, stores, specialty stores, forming a huge, cross-regional, Multi-level marketing system. Distribution enterprises are located in the middle of the supply chain: upstream connecting suppliers, downstream connected retailers, customers, is the channel of goods entering the circulation channel. With the increasing competition and the development of economy, the distribution enterprises gradually show that the scale is enlarged and the network is complicated. The increased difficulty of management and the shift in role from the traditional network of distributors, which are characterized by earning the difference between sale and purchase, to strategic partners who provide services and receive commissions for services, have gradually resulted in high inventory costs for distribution enterprises. It is difficult to control the inventory status in real time, and many kinds and lots of goods are in stock. This paper takes Company A as the reference object, aiming at the low turnover rate of inventory and the large amount of stagnant inventory in Company A at present. Based on the analysis of various factors inside and outside the company, the paper finds out the deep reasons that lead to the defect of inventory management in company A. then aiming at the actual situation of company A, the problem of unreasonable inventory structure is analyzed. Under the guidance of scientific inventory management theory, this paper makes use of the ABC129 classification of company A's products, constructs the flow and method of inventory demand prediction, introduces the comprehensive inventory control strategy and consummates the company's management system, and raises the staff's consciousness. In the aspects of redesigning the supply chain management process and other aspects, the practical solution with maneuverability has been put forward. In the later practical operation process, great achievements have been made. During the writing of this paper, company A has completed its inventory reform optimization scheme. In addition, according to the learning during MBA, the author adds some more reasonable methods to make the effect of inventory optimization more ideal, at the same time, The inventory control model and supply chain design of distribution enterprises in this paper have some reference significance for other enterprises in the same industry.
