心連心公司煤炭采購模式案例研究

【摘要】:河南心連心化肥有限公司(以下簡稱心連心公司)是一個以無煙煤炭為主要原料的化肥企業(yè),1969年建廠,原為一小型氮肥企業(yè),年產(chǎn)合成氨3000噸,主要產(chǎn)品碳酸氫銨,1994年進(jìn)行技術(shù)改造,開始生產(chǎn)尿素。2003年從國有企業(yè)改制為民營企業(yè),經(jīng)過幾年快速發(fā)展,公司規(guī)模擴(kuò)大,產(chǎn)品增加,效益提升,2009年12月8日,公司在香港聯(lián)合交易所主板掛牌上市。隨著公司規(guī)模的擴(kuò)大,煤炭使用量從原來每天的100多噸,增加到目前每天使用3500噸-3700噸,年使用量超過120萬噸的規(guī)模,煤炭占尿素生產(chǎn)成本的55%以上,占采購資金的80%以上。同時,煤炭作為公司產(chǎn)品尿素的原料,是不可替代的,這就決定了其在企業(yè)發(fā)展中的重要地位。為保證企業(yè)發(fā)展需要,煤炭采購模式隨著市場的變化和企業(yè)的發(fā)展也在不斷的變革。本文通過緒論、心連心公司概況及其采購環(huán)境、心連心公司煤炭采購模式的變革、心連心公司煤炭采購模式變革分析、心連心公司煤炭采購模式的改進(jìn)建議、結(jié)論等六章,對論文寫作的背景、心連心公司概況、中國煤炭資源的分布,煤炭企業(yè)的發(fā)展及競爭對手煤炭采購模式的分析,比較不同采購模式的差異。重點分析了心連心公司的煤炭采購模式變革,并總結(jié)出成功的經(jīng)驗和不足,提出了下一步的改進(jìn)建議。第一章,主要講述了論文寫作的背景,論文研究的主要內(nèi)容和研究的主要方法,并提出了論文研究的意義。第二章,主要講述了心連心公司的概況,我國煤炭資源的分布,山西煤炭資源分布及煤炭企業(yè)發(fā)展,河南煤炭資源分布及煤炭企業(yè)的發(fā)展,心連心公司的地理位置及煤炭采購區(qū)域分布,主要競爭對手的煤炭采購模式及優(yōu)缺點,最后,對化肥行業(yè)未來的發(fā)展,提出了看法。第三章,主要講述心連心公司根據(jù)市場的變化和企業(yè)的發(fā)展需要,對煤炭采購模式進(jìn)行不斷的變革。煤炭采購模式經(jīng)歷了定礦煤炭采購模式、中間商代購煤炭采購模式、礦商結(jié)合的半定點煤炭采購模式、戰(zhàn)略合作煤炭采購模式。第四章,對心連心公司煤炭采購模式變革進(jìn)行了總結(jié)分析,總結(jié)出經(jīng)驗,找到不足。第五章,根據(jù)目前煤炭采購模式的不足,提出了改進(jìn)建議。第六章,結(jié)論:通過改變原有的依靠中間商進(jìn)行煤炭采購方式,與大中型煤礦建立戰(zhàn)略合作關(guān)系,穩(wěn)定了煤炭的供應(yīng),提高了煤炭的質(zhì)量,獲得了批量采購的價格優(yōu)惠,在業(yè)務(wù)層面上與合作煤礦之間實現(xiàn)了雙贏,更重要的是為我公司提升供應(yīng)商管理系統(tǒng),全面打造卓越供應(yīng)鏈體系提供較好的經(jīng)驗,為公司快速發(fā)展提供了物資保證。同時,也為公司連續(xù)五年取得“全國石化行業(yè)能效領(lǐng)跑者標(biāo)桿企業(yè)”榮譽(yù),做出了巨大的貢獻(xiàn)?傊,論文研究的成果,不僅對心連心公司的煤炭采購具有指導(dǎo)意義,對同行業(yè)的采購渠道建設(shè)也具有一定的參考價值。
[Abstract]:Henan Xinlianxin Fertilizer Co., Ltd. (hereinafter referred to as Xinlianxin Company) is a chemical fertilizer enterprise with smokeless coal as its main raw material. In 1969, it was a small nitrogenous fertilizer enterprise with an annual production of 3000 tons of synthetic ammonia. Ammonium bicarbonate, the main product, was reformed in 1994 to start producing urea. In 2003, it was transformed from a state-owned enterprise to a private enterprise. After several years of rapid development, the company's scale expanded, its products increased, and its efficiency increased. In December 8th 2009, The company is listed on the main board of the Stock Exchange of Hong Kong. With the expansion of the size of the company, the use of coal has increased from more than 100 tons per day to 3,500-3,700 tons a day, with annual usage exceeding 1.2 million tons. Coal accounts for more than 55% of urea production cost and more than 80% of purchasing funds. At the same time, as raw material of urea, coal is irreplaceable, which determines its important position in the development of enterprises. With the change of the market and the development of the enterprise, the coal purchasing mode is constantly changing. Through the introduction, the general situation of Xinlinxin Company and its purchasing environment, the transformation of the coal purchasing mode of Xinlinxin Company, This paper analyzes the transformation of the coal purchasing mode of Xinlinxin Company, the suggestions for improving the coal purchasing mode of Xinlinxin Company, and the conclusion, etc., the background of the paper, the general situation of Xinlinxin Company, and the distribution of coal resources in China. This paper analyzes the development of coal enterprises and the analysis of the coal purchasing modes of competitors, compares the differences of different purchasing modes, analyzes emphatically the transformation of coal purchasing modes of Xinlinxin Company, and sums up the successful experiences and shortcomings. The first chapter mainly describes the background of the thesis writing, the main content of the paper research and the main research methods, and puts forward the significance of the paper research. Chapter 2, mainly describes the general situation of Xinlinxin Company. The distribution of coal resources in China, the distribution of coal resources in Shanxi and the development of coal enterprises, the distribution of coal resources in Henan and the development of coal enterprises, the geographical location of Xinlinxin Company and the regional distribution of coal procurement, The coal purchasing mode, advantages and disadvantages of the main competitors. Finally, the views on the future development of the chemical fertilizer industry are put forward. Chapter three, mainly narrates Xinlinxin Company according to the changes in the market and the development needs of the enterprises. The mode of coal purchasing has experienced the mode of coal purchasing, the mode of purchasing coal by middleman, the mode of coal purchasing by semi-fixed point, the mode of coal purchasing by strategic cooperation, the mode of coal purchasing by strategic cooperation, the mode of purchasing coal by means of middlemen. This paper summarizes and analyzes the reform of coal purchasing mode in Xinlinxin Company, summarizes the experience, finds out the deficiency of 5th chapters, and puts forward some suggestions for improvement according to the shortage of coal purchasing mode at present. 6th chapters, Conclusion: by changing the original way of purchasing coal by relying on middlemen and establishing a strategic cooperative relationship with large and medium-sized coal mines, the supply of coal can be stabilized, the quality of coal can be improved, and the price concessions for bulk purchasing can be obtained. In the business level and cooperative coal mine to achieve a win-win, more importantly, for our company to upgrade the supplier management system, the overall building of a superior supply chain system to provide better experience, for the rapid development of the company to provide material guarantee, at the same time, Also for five consecutive years for the company to obtain the "national petrochemical industry energy efficiency leader benchmarking enterprise" honor, made a great contribution. In short, the results of the paper, not only for Xinlinxin Company's coal procurement has a guiding significance, The procurement channel construction of the same industry also has certain reference value.
