【摘要】：工業(yè)生產(chǎn)活動(dòng)中,在追求產(chǎn)品差異化和生產(chǎn)低成本的時(shí)候往往會(huì)產(chǎn)生成本矛盾。對(duì)于產(chǎn)品制造商而言,經(jīng)營(yíng)和管理的難度隨著矛盾地激化而不斷增加。Car-O-Liner公司于2004年進(jìn)入中國(guó)汽修汽保行業(yè),主要客戶(hù)以高端品牌汽車(chē)主機(jī)廠和4s店居多�？蛻�(hù)需求多以小批量、多品種為主。為了滿(mǎn)足客戶(hù)的不斷提升的需求和適應(yīng)中國(guó)市場(chǎng)日益激烈的競(jìng)爭(zhēng),Car-O-Liner公司不得不突破現(xiàn)有的生產(chǎn)模式,找尋一種既能滿(mǎn)足產(chǎn)品差異化要求而又盡可能降低成本的生產(chǎn)方式,因而引人了精益生產(chǎn)管理方式。本文研究過(guò)程中,選擇COT裝配生產(chǎn)線為研究對(duì)象,通過(guò)繪制現(xiàn)值價(jià)值流程圖法找出生產(chǎn)線中存在的主要問(wèn)題;并繪制未來(lái)價(jià)值流程圖和建立“U”型生產(chǎn)線來(lái)改進(jìn)生產(chǎn)環(huán)節(jié),減少增值時(shí)間;通過(guò)作業(yè)測(cè)定方法和節(jié)拍計(jì)算,消除生產(chǎn)線中的瓶頸環(huán)節(jié)和浪費(fèi)工序,實(shí)現(xiàn)生產(chǎn)線的平衡,得出節(jié)拍時(shí)間;通過(guò)引入看板管理,實(shí)現(xiàn)拉動(dòng)式生產(chǎn)方式,使生產(chǎn)與訂單需求緊密結(jié)合;通過(guò)引入5S管理工具和TPM管理工具,保證精益生產(chǎn)的順利實(shí)施。通過(guò)實(shí)施效果評(píng)估,精益生產(chǎn)管理在Car-O-Liner公司COT裝配生產(chǎn)線中取得了成效。增值時(shí)間縮短14分鐘,解決了瓶頸環(huán)節(jié),生產(chǎn)線的平衡率提高了29.2%,按時(shí)交貨率達(dá)到90%以上。與此同時(shí),采用精益生產(chǎn)管理后也大大地減少了浪費(fèi),降低了生產(chǎn)成本,縮短了交貨周期,提升了生產(chǎn)管理水平和企業(yè)競(jìng)爭(zhēng)力。精益生產(chǎn)管理在COT裝配生產(chǎn)線中的成功應(yīng)用,將為該方法在Car-O-Liner公司地全面推廣奠定堅(jiān)實(shí)的基礎(chǔ)。
[Abstract]:In the industrial production activities, the cost contradiction often occurs when pursuing product differentiation and low production cost. For product manufacturers, the difficulty of management and management has increased with the intensification of contradictions. Car-O-Liner entered the auto maintenance industry in China in 2004, the main customers are high-end brand auto mainframe factory and 4s shop. Customer demand to small-volume, multi-variety-based. In order to meet the increasing needs of customers and adapt to the increasingly fierce competition in the Chinese market, Car-O-Liner has to break through the existing production model. To find a mode of production which can not only meet the requirements of product differentiation but also reduce the cost as much as possible, thus lead to lean production management. In the course of the research, COT assembly line is chosen as the research object, and the main problems in the production line are found by drawing the flow chart of present value. And draw the future value flow chart and establish "U" production line to improve the production link, reduce value-added time; Through the method of measuring the work and the calculation of the beat, the bottleneck link and the wasteful working procedure in the production line are eliminated, the balance of the production line is realized, and the beat time is obtained. Through the introduction of Kanban management, the pull production mode is realized, and the production is closely combined with the order demand, and the 5S management tool and the TPM management tool are introduced to ensure the smooth implementation of lean production. Through effect evaluation, lean production management has been achieved in COT assembly line of Car-O-Liner Company. The increment time is shortened by 14 minutes, and the bottleneck is solved. The balance rate of the production line is increased by 29.2%, and the delivery rate on time is more than 90%. At the same time, the lean production management greatly reduces the waste, reduces the production cost, shortens the delivery period, improves the level of production management and the competitiveness of enterprises. The successful application of lean production management in COT assembly line will lay a solid foundation for the comprehensive popularization of this method in Car-O-Liner Company.
