延吉路住宅小區(qū)工程項(xiàng)目進(jìn)度管理研究

【摘要】:進(jìn)度管理是項(xiàng)目管理的一個(gè)重要分支,其目的是保證項(xiàng)目能夠在滿足時(shí)間約束的條件下實(shí)現(xiàn)項(xiàng)目的總體目標(biāo)。它與投資管理和質(zhì)量管理共同組成項(xiàng)目管理理論的三大重要部分。項(xiàng)目進(jìn)度計(jì)劃與控制是項(xiàng)目進(jìn)度管理的最重要因素,進(jìn)度控制是保證項(xiàng)目按期完成的關(guān)鍵管理環(huán)節(jié)。正確地編制項(xiàng)目施工進(jìn)度計(jì)劃、制定并實(shí)施有力的項(xiàng)目進(jìn)度控制措施,通過跟蹤檢查及時(shí)發(fā)現(xiàn)實(shí)際進(jìn)度與計(jì)劃進(jìn)度的偏差并進(jìn)行及時(shí)有效的調(diào)整,是項(xiàng)目進(jìn)度管理人員的主要工作,是進(jìn)行項(xiàng)目管理的中心任務(wù)和項(xiàng)目實(shí)施過程中的一項(xiàng)必不可少的環(huán)節(jié)。進(jìn)入二十一世紀(jì)以來,經(jīng)濟(jì)高速發(fā)展,時(shí)間的重要性越發(fā)突出,一個(gè)項(xiàng)目能否按時(shí)、及時(shí)地完成,事關(guān)一個(gè)項(xiàng)目的成功與否,與其經(jīng)濟(jì)利益息息相關(guān)。若是項(xiàng)目能及早完成,便能搶先一步占領(lǐng)市場,回籠資金,而這對房地產(chǎn)項(xiàng)目尤為重要。本文以延吉路住宅小區(qū)工程項(xiàng)目為研究對象,首先對項(xiàng)目管理、項(xiàng)目進(jìn)度管理領(lǐng)域的相關(guān)文獻(xiàn)進(jìn)行了梳理,闡述了項(xiàng)目管理、項(xiàng)目進(jìn)度管理的概念,以及項(xiàng)目進(jìn)度計(jì)劃與控制制定的原理、方法和步驟,為后文的分析提供了堅(jiān)實(shí)的理論基礎(chǔ)。其次,對延吉路住宅小區(qū)工程項(xiàng)目的結(jié)構(gòu)工程、周邊環(huán)境和項(xiàng)目進(jìn)度管理的重點(diǎn)進(jìn)行了詳細(xì)的分析,對項(xiàng)目有了全面的把握,便于針對項(xiàng)目的實(shí)際情況制定進(jìn)度管理計(jì)劃;在此基礎(chǔ)上,運(yùn)用項(xiàng)目進(jìn)度管理的相關(guān)理論,綜合分析了延吉路住宅小區(qū)工程項(xiàng)目的進(jìn)度管理:利用WBS工作分解、網(wǎng)絡(luò)圖及關(guān)鍵路線法等制定項(xiàng)目的進(jìn)度計(jì)劃,并對項(xiàng)目的工期和費(fèi)用進(jìn)行了優(yōu)化;對進(jìn)度計(jì)劃進(jìn)行跟蹤檢查,著重分析影響項(xiàng)目建設(shè)的主要因素,根據(jù)項(xiàng)目進(jìn)度控制實(shí)施細(xì)則,明確了項(xiàng)目進(jìn)度控制措施,制定項(xiàng)目的進(jìn)度控制方案,對進(jìn)度計(jì)劃進(jìn)行實(shí)時(shí)監(jiān)測并不斷糾錯(cuò),實(shí)現(xiàn)PDCA動(dòng)態(tài)循環(huán)的進(jìn)度管理過程。本文的分析及論述包含了項(xiàng)目進(jìn)度管理的全過程,重點(diǎn)分析了項(xiàng)目進(jìn)度計(jì)劃的制定和實(shí)施、項(xiàng)目進(jìn)展過程中的優(yōu)化與控制、如何分析偏差和糾正偏差等,這不僅有利于保證延吉路住宅小區(qū)工程在預(yù)算成本范圍內(nèi)按期完工,提高企業(yè)的競爭力;也為其它住宅小區(qū)建設(shè)的工程進(jìn)度計(jì)劃與控制的編制提供了一定的借鑒意義。
[Abstract]:Schedule management is an important branch of project management. The purpose of the project is to ensure that the project can achieve the overall goal of the project under the condition of meeting the time constraint. Together with investment management and quality management, it constitutes three important parts of the project management theory. The most important element of project schedule management, Schedule control is the key management link to ensure the completion of the project on schedule. Correctly draw up the project construction progress plan, formulate and implement effective project schedule control measures, It is the main work of the project schedule managers to find the deviation between the actual progress and the planned progress and make timely and effective adjustment through tracking and checking. It is the central task of project management and an essential link in the process of project implementation. Since 21 century, with the rapid development of economy, the importance of time has become more and more prominent, whether a project can be completed on time and in time. The success of a project is closely related to its economic interests. If the project can be completed early, it will be able to seize the market and withdraw funds. This is particularly important for real estate projects. This paper takes the Yanji Road residential district project as the research object, first of all, the project management, project schedule management field related literature is combed, elaborated the project management, The concept of project schedule management, as well as the principles, methods and steps of project schedule planning and control formulation, provide a solid theoretical basis for the later analysis. Secondly, the structural engineering of Yanji Road residential district project is discussed. The surrounding environment and the key points of project schedule management are analyzed in detail, and the project is comprehensively grasped, which is convenient to draw up the schedule management plan according to the actual situation of the project; on this basis, the relevant theory of project schedule management is used. The progress management of Yanji Road residential district project is analyzed synthetically: the schedule of the project is made by WBS, network diagram and key route method, and the time limit and cost of the project are optimized. Track and check the progress plan, analyze the main factors that affect the project construction, define the project schedule control measures and make the project schedule control plan according to the project schedule control implementation rules, In order to realize the progress management process of PDCA dynamic cycle, the analysis and discussion of this paper include the whole process of project schedule management, especially the formulation and implementation of the project schedule plan. The optimization and control in the progress of the project, how to analyze and correct the deviation and so on, will not only help to ensure the completion of the Yanji Road residential district project within the budget cost, but also improve the competitiveness of the enterprise. It also provides some reference for the compilation of project schedule and control of other residential district construction.
