JD建筑裝飾企業(yè)的發(fā)展戰(zhàn)略研究

【摘要】:過(guò)去35年,我國(guó)建筑裝飾產(chǎn)業(yè)規(guī)模以年平均近17%的速度增長(zhǎng),隨著國(guó)內(nèi)經(jīng)濟(jì)增長(zhǎng)趨緩及全球經(jīng)濟(jì)的增長(zhǎng)乏力,使得國(guó)內(nèi)建筑裝飾市場(chǎng)的競(jìng)爭(zhēng)越來(lái)越激烈。同時(shí),JD公司最近幾年發(fā)展平緩,為解決JD公司日益嚴(yán)重的發(fā)展問(wèn)題,追趕同行發(fā)展水平,盡快回到行業(yè)百?gòu)?qiáng)行列,因此,JD公司需要加大對(duì)戰(zhàn)略發(fā)展規(guī)劃的重視。 本文以JD公司為研究對(duì)象,運(yùn)用企業(yè)戰(zhàn)略管理理論與方法,研究國(guó)內(nèi)建筑裝飾行業(yè)發(fā)展趨勢(shì),分析JD公司內(nèi)、外部環(huán)境因素,并在此基礎(chǔ)上去策劃未來(lái)三年的JD公司總體發(fā)展戰(zhàn)略目標(biāo),以及JD公司戰(zhàn)略制定、戰(zhàn)略步驟、職能層措施等,并圍繞該目標(biāo)制定一系列實(shí)施措施去保障整體戰(zhàn)略目標(biāo)的實(shí)現(xiàn)。 本文通過(guò)對(duì)JD公司企管辦、辦公室、財(cái)務(wù)部以及行業(yè)數(shù)據(jù)進(jìn)行調(diào)查研究、統(tǒng)計(jì)分析,對(duì)各層級(jí)管理人員及外部相關(guān)人員進(jìn)行訪談,在此基礎(chǔ)上運(yùn)用PEST分析法、波特模型對(duì)JD公司的外部環(huán)境進(jìn)行分析,總結(jié)外部威脅與機(jī)遇因素;對(duì)JD公司內(nèi)部環(huán)境進(jìn)行分析研究,總結(jié)內(nèi)部?jī)?yōu)勢(shì)與劣勢(shì)因素,運(yùn)用SWOT矩陣進(jìn)行戰(zhàn)略分析,依據(jù)分析結(jié)論策劃了到2017年成為建筑裝飾行業(yè)百?gòu)?qiáng)企業(yè),實(shí)現(xiàn)10億元年產(chǎn)值的戰(zhàn)略總目標(biāo),同時(shí)創(chuàng)新界定了JD公司公裝業(yè)與幕墻業(yè)并重的多元化經(jīng)營(yíng)戰(zhàn)略,商場(chǎng)、寫字樓領(lǐng)域的產(chǎn)品差異化戰(zhàn)略,尋找合作伙伴建立戰(zhàn)略聯(lián)盟戰(zhàn)略等職能性戰(zhàn)略目標(biāo),并為實(shí)現(xiàn)戰(zhàn)略目標(biāo)制定了拓展市場(chǎng),實(shí)施走出去策略;尋找合作伙伴;生產(chǎn)差異化產(chǎn)品;品牌宣傳推廣;培養(yǎng)與引進(jìn)人才;完善企業(yè)文化;分解管理目標(biāo);產(chǎn)業(yè)園基地建設(shè);開展科技創(chuàng)新活動(dòng);推進(jìn)信息化建設(shè);加強(qiáng)績(jī)效管理;實(shí)施風(fēng)險(xiǎn)管理等一系列具體的實(shí)施措施,為戰(zhàn)略目標(biāo)的實(shí)現(xiàn)提供保障。
[Abstract]:In the past 35 years, the scale of China's architectural decoration industry has grown at an average annual rate of nearly 17%. With the domestic economic growth slowing down and the global economic growth weak, the competition in the domestic construction decoration market is becoming more and more fierce. At the same time, JD company has a slow development in recent years. In order to solve the increasingly serious development problems of JD Company, to catch up with the development level of peers and return to the top 100 of the industry as soon as possible, JD Company needs to pay more attention to the strategic development planning. This article takes JD Company as the research object, uses the enterprise strategic management theory and method, studies the domestic architectural decoration industry development trend, analyzes the JD company internal and external environment factor, On this basis, the author plans the JD company's overall development strategic objectives for the next three years, as well as the JD company's strategic formulation, strategic steps, functional level measures, etc., and formulates a series of implementation measures around this goal to ensure the realization of the overall strategic objectives. Based on the investigation and analysis of the data of the enterprise management office, the finance department and the industry of JD Company, this paper makes an interview with the managers at all levels and external related personnel. On the basis of this, we use the PEST analysis method. Porter model analyzes the external environment of JD Company, summarizes the external threat and opportunity factors, analyzes and studies the internal environment of JD Company, summarizes the internal advantages and disadvantages, and uses SWOT matrix to carry out strategic analysis. According to the conclusion of the analysis, this paper plans to become a top 100 enterprise in architectural decoration industry by 2017, and realizes the total strategic goal of 1 billion yuan annual output value. At the same time, it innovates and defines the diversified management strategy of JD Company, which pays equal attention to the public clothing industry and curtain wall industry. The strategy of product differentiation in office area, the strategy of finding partners and establishing strategic alliance, etc., and the development of market, the implementation of the strategy of going out, the seeking of partners, the production of differentiated products, etc. Brand promotion; training and introducing talents; perfecting corporate culture; decomposing management objectives; building industrial park base; carrying out scientific and technological innovation activities; promoting information construction; strengthening performance management; Implementation of risk management and a series of specific implementation measures to provide protection for the realization of strategic objectives.
