D90半潛鉆井平臺(tái)建造項(xiàng)目復(fù)盤(pán)研究

【摘要】:項(xiàng)目管理是每個(gè)項(xiàng)目重要的管理手段,項(xiàng)目評(píng)價(jià)作為項(xiàng)目管理全生命周期管理中最后一個(gè)環(huán)節(jié),是一個(gè)項(xiàng)目的結(jié)束,也意味著一個(gè)項(xiàng)目的開(kāi)始?偨Y(jié)前序項(xiàng)目不足,找出風(fēng)險(xiǎn)點(diǎn),在后續(xù)項(xiàng)目中進(jìn)行風(fēng)險(xiǎn)規(guī)避。項(xiàng)目復(fù)盤(pán)是項(xiàng)目評(píng)價(jià)的一種方式,在建造超深水鉆井平臺(tái)方面,尤其是D90項(xiàng)目屬于一系列建造項(xiàng)目方面,運(yùn)用項(xiàng)目復(fù)盤(pán)顯得尤為重要。該論文從D90半潛鉆井平臺(tái)建造項(xiàng)目復(fù)盤(pán)研究入手,從進(jìn)度、成本兩條主線貫穿全文首先介紹項(xiàng)目復(fù)盤(pán)的相關(guān)理論基礎(chǔ),然后針對(duì)D90項(xiàng)目過(guò)程中進(jìn)行進(jìn)度復(fù)盤(pán),主要包括項(xiàng)目進(jìn)度現(xiàn)狀,項(xiàng)目計(jì)劃和實(shí)際比較,項(xiàng)目挑戰(zhàn)綜述,拖期事件分析,采取措施,進(jìn)度提升事件,復(fù)盤(pán)總結(jié)等方面。再對(duì)D90項(xiàng)目過(guò)程中成本進(jìn)行復(fù)盤(pán)。通過(guò)項(xiàng)目復(fù)盤(pán)對(duì)技術(shù)、生產(chǎn)、采購(gòu)等部門(mén)提出建議和要求。最后總結(jié)降成本、提高效率、縮短周期的機(jī)制和方法。理論結(jié)合實(shí)際識(shí)別項(xiàng)目風(fēng)險(xiǎn),采用前后對(duì)比方法對(duì)項(xiàng)目已經(jīng)實(shí)施部分產(chǎn)生的實(shí)際效果與決策時(shí)期的計(jì)劃目標(biāo)比較,找出風(fēng)險(xiǎn)點(diǎn),為優(yōu)化管理資源與后期風(fēng)險(xiǎn)規(guī)避提供了依據(jù)。從D90 1#項(xiàng)目的全生命周期管理的過(guò)程中可以得出一系列項(xiàng)目的全周期管理模式,可以有效的預(yù)防和有針對(duì)性的采取措施,使項(xiàng)目的順利完成交付。通過(guò)對(duì)相同項(xiàng)目的全生命周期的檢查,識(shí)別風(fēng)險(xiǎn)控制已發(fā)生或者潛在發(fā)生的控制缺陷,作為下一個(gè)相同項(xiàng)目或者類似項(xiàng)目的風(fēng)險(xiǎn)預(yù)防的有力經(jīng)驗(yàn)。制定理論與企業(yè)實(shí)際項(xiàng)目相匹配的防范措施,為項(xiàng)目進(jìn)度和成本進(jìn)行分類分級(jí)管理,體現(xiàn)項(xiàng)目評(píng)價(jià)管理的最重要價(jià)值。
[Abstract]:Project management is an important management tool for every project. As the last link in the whole life cycle management of project management, project evaluation is the end of a project, which also means the beginning of a project. Identify risk points and risk aversion in subsequent projects. Project review is a way of project evaluation. In the construction of ultra-deep water drilling platforms, especially the D90 project, which is a series of construction projects, The application of project review is particularly important. This paper starts with the retrospect research of D90 semi-submersible drilling platform construction project, and introduces the relevant theoretical basis of project review from two main lines of schedule and cost. Then review the progress of the D90 project, including the status of the project progress, project planning and actual comparison, project challenges summary, analysis of delayed events, take measures, progress improvement events, Review and summarize. Then review the cost of D90 project. Through the project review to the technical, production, procurement and other departments put forward suggestions and requirements. Finally, summarize the cost reduction, improve efficiency, The mechanism and method of shortening the period. The theory combines with the practice to identify the project risk, and to compare the actual effect of the implemented part of the project with the planning goal in the decision-making period, and find out the risk point. From the whole life cycle management process of D901# project, we can get the whole cycle management model of a series of projects, which can effectively prevent and take targeted measures. Make the project complete and deliver smoothly. By examining the entire life cycle of the same project, identify control defects that have occurred or are potentially occurring in risk control, As a strong experience in risk prevention for the next same project or similar project. Formulate preventive measures that match the theory with the actual project of the enterprise, and manage the progress and cost of the project in a classified and hierarchical manner, Reflect the most important value of project evaluation management.
