PC主板設(shè)計(jì)項(xiàng)目時(shí)間優(yōu)化的研究與實(shí)踐

【摘要】:隨著中國作為世界工廠地位的確定,越來越多的各類設(shè)計(jì)中心因?yàn)樾枰拷S而轉(zhuǎn)移到了中國。但因項(xiàng)目管理技術(shù)在中國不完善,以及項(xiàng)目管理人員缺乏經(jīng)驗(yàn),造成某些項(xiàng)目以失敗告終,這其中以項(xiàng)目延期所占的比重最大。前期估計(jì)不足、工作布置不合理、突發(fā)狀況等都可能造成項(xiàng)目延期和項(xiàng)目時(shí)間冗長。因此,構(gòu)建一套能有效縮短項(xiàng)目時(shí)間,并能提升項(xiàng)目按時(shí)完成可能性的項(xiàng)目時(shí)間計(jì)劃制定方法,對研發(fā)類企業(yè)具有重大意義。 本文首先對目前常用的項(xiàng)目時(shí)間計(jì)劃制定方法進(jìn)行了分析,接著針對PC主板設(shè)計(jì)項(xiàng)目設(shè)計(jì)了一套較完整的項(xiàng)目時(shí)間計(jì)劃制定方案,結(jié)合關(guān)鍵鏈項(xiàng)目管理方法中集中使用項(xiàng)目緩沖時(shí)間的做法,并根據(jù)硬件研發(fā)項(xiàng)目的特點(diǎn),使用三點(diǎn)估算法計(jì)算項(xiàng)目活動(dòng)持續(xù)時(shí)間,使用計(jì)算標(biāo)準(zhǔn)差的方法推導(dǎo)項(xiàng)目緩沖時(shí)間,使用迭代法進(jìn)行資源調(diào)配進(jìn)一步優(yōu)化項(xiàng)目時(shí)間。最后,以PC主板設(shè)計(jì)項(xiàng)目為背景進(jìn)行案例分析,證明本文所設(shè)計(jì)的方案能夠縮短項(xiàng)目時(shí)間,使項(xiàng)目活動(dòng)安排更合理,并提高項(xiàng)目前期工作的可靠性。本文所得到的結(jié)論可供其他研發(fā)類企業(yè)在項(xiàng)目時(shí)間管理方面作參考。
[Abstract]:With China's status as a world factory, more and more design centers have moved to China because of the need to be close to the plant. But because of the imperfections of project management techniques in China and the lack of experience of project managers, Causes some projects to end in failure, in which the project extension accounts for the largest proportion. The early estimate is insufficient, the work arrangement is unreasonable, the sudden situation and so on may cause the project extension and the project time to be long. Therefore, It is of great significance for R & D enterprises to construct a set of project time planning method which can effectively shorten the project time and enhance the possibility of project completion on time. This paper firstly analyzes the methods of project time planning, and then designs a complete project time plan for PC motherboard design project. According to the characteristics of the hardware R & D project, the project activity duration is calculated by three-point estimation method, and the project buffer time is deduced by calculating standard deviation method in combination with the centralized use of the project buffer time in the key chain project management method, and according to the characteristics of the hardware R & D project. Finally, taking PC motherboard design project as a case study, it is proved that the project designed in this paper can shorten the project time and make the project activities more reasonable. The conclusions obtained in this paper can be used as reference for other R & D enterprises in project time management.
