【摘要】：當前，IPAD引領(lǐng)平板電腦走向更高的巔峰，據(jù)國際數(shù)據(jù)公司預計2013全球平板電腦的銷售量為2.4億臺將首次超越筆記本的銷售量，并呈現(xiàn)逐步上漲趨勢。國產(chǎn)平板電腦的主控芯片在此領(lǐng)域也多有建樹，成為全球入門級平板的標準配置。國產(chǎn)平板電腦主控芯片為了搶奪市場先機，每一代產(chǎn)品的生命周期從剛開始的一年，降至八個月到現(xiàn)在的四個月。HK公司是一家以提供多媒體SOC芯片和解決方案的芯片公司，涵蓋平板電腦主控、學習機主控等。面對眾多周期短，利潤率低的主控芯片研發(fā)項目，HK公司在有限的資源約束下，如何有效進行項目選擇與組合管理，提高公司的盈利水平，實現(xiàn)公司戰(zhàn)略目標，是HK公司急需解決的問題。 本論文針對上述問題，以HK公司的主控芯片研發(fā)項目組合選擇及管理為研究對象。在深入分析HK公司的項目管理現(xiàn)狀的基礎(chǔ)上，基于項目組合理論，提出了一套適合HK公司的項目選擇與組合管理方法。主要研究內(nèi)容為： 1．HK公司研發(fā)項目戰(zhàn)略定位。首先對公司戰(zhàn)略目標分解，按照分解的戰(zhàn)略目標將項目進行分類，使項目目標與公司戰(zhàn)略目標相一致。 2．公司研發(fā)項目評價。建立一套統(tǒng)一的項目評價標準，以項目為公司帶來的效益為評價標準，對具體項目進行打分評價。 3．項目組合選擇決策。根據(jù)項目評價結(jié)構(gòu)，，進行多個項目的組合選擇；然后在公司的資源約束條件下，進行組合內(nèi)的項目平衡，確定最優(yōu)的項目組合，并提出項目組合管理的實施措施。
[Abstract]:The iPad is now leading tablets to a higher peak, with international data companies predicting that global tablet sales of 240 million will surpass notebook sales for the first time in 2013. And showing a gradual upward trend. Domestic tablet computer master control chip in this field also has many achievements, become the standard configuration of the global entry-level tablet. Domestic tablet computer master control chip in order to seize the market. The lifecycle of each generation of products has been reduced from the beginning of the year to eight months to the present four months. HK is a chip company that provides multimedia SOC chips and solutions, covering tablet master controls. Facing many short cycle and low profit rate main control chip R & D project HK company under the limited resources constraints how to effectively carry out project selection and combination management to improve the company's profit level. To achieve the company's strategic objectives is a problem that HK Company urgently needs to solve. In order to solve the above problems, this paper takes HK company's R & D project portfolio selection and management as the research object. Based on the in-depth analysis of the status quo of HK company's project management, based on the project portfolio theory. A set of project selection and portfolio management methods suitable for HK company are put forward. The main research contents are as follows: 1. HK company R & D project strategic positioning. First of all, the company's strategic objectives are decomposed, according to the breakdown of the strategic objectives of the project classification, so that the project objectives and company strategic objectives consistent. 2. Company R & D project evaluation. Set up a set of unified project evaluation criteria, take the benefit brought by the project as the evaluation standard, and evaluate the specific project. 3.Decision-making of project portfolio selection. According to the project evaluation structure, the combination selection of multiple projects is carried out; Then under the condition of the company's resource constraint, the project balance within the portfolio is carried out, the optimal project portfolio is determined, and the implementation measures of the project portfolio management are put forward.
