【摘要】:QD汽車有限公司是一家大型國企,伴隨著國家經(jīng)濟30年的高速發(fā)展,傳承汽車行業(yè)50年的文化積累,為加速公司現(xiàn)代化向智能化管理的轉(zhuǎn)變,提升公司綜合實力,QD汽車公司將搬到QD市汽車新城。汽車整車制造過程分沖、焊、涂、總四大工藝,其中總裝工藝復雜、特殊特性點匯集、物流轉(zhuǎn)運量大、混流生產(chǎn)對柔性化管理需求高,在借鑒全球商用車生產(chǎn)的新工藝、新技術(shù)基礎(chǔ)上,新車間建設(shè)落成,在自動化、信息化、可視化等方面實現(xiàn)了國內(nèi)領(lǐng)先的技術(shù)裝備,和舊的車間相比較發(fā)生了翻天覆地變化,當然勢必加大了搬遷工作的難度?傃b車間搬遷項目能否按期的完成對整個企業(yè)搬遷項目的順利實施和正常的生產(chǎn)經(jīng)營具有決定性的作用,影響到整個企業(yè)搬遷項目的進度。論文主要研究汽車公司總裝車間整體垂直搬遷項目管理模式,就是企業(yè)舊址停止生產(chǎn)經(jīng)營活動,同時就需要新址投產(chǎn),垂直進行整體搬遷的切換生產(chǎn)模式,無縫銜接的保證企業(yè)正常的生產(chǎn)經(jīng)營。論文分析了在垂直切換模式下搬遷進度的人員、設(shè)備、技術(shù)、方法、環(huán)境等因素協(xié)調(diào)管理,構(gòu)建了總裝車間垂直搬遷的項目進度管理模式,并通過QD汽車有限公司總裝車間整體搬遷對該模式進行了實踐驗證,在總結(jié)搬遷項目管理的特點、面臨困難的前提下,應用項目進度管理的有關(guān)理論,遵循項目進度計劃的編制、控制、以及風險管理的相關(guān)要求穩(wěn)步推行。在組織QD汽車有限公司總裝車間整體搬遷項目的進度計劃編制過程中,先后對整體搬遷項目應用工作分解結(jié)構(gòu)(WBS)、責任分配矩陣、網(wǎng)絡(luò)計劃圖、甘特圖等方法和技術(shù),編制出了詳細的推進計劃。并且通過組織車間搬遷管理人員到兄弟單位學習搬遷經(jīng)驗,對各單位搬遷過程、遇到的問題、搬遷的效果進行比較,彌補了搬遷方案及搬遷過程風險識別及控制方面經(jīng)驗不足,總結(jié)制定有效對策,降低了搬遷風險,使整體搬遷項目有序的順利進行。使用形象的圖表,具體展現(xiàn)出整體搬遷項目進度管理情況,及各項流程步驟的做法、過程中必須關(guān)注的問題。對影響整個推進計劃的有關(guān)因素組織細致梳理論證,快速搭建了整個搬遷項目的監(jiān)控體系,通過使用精準的監(jiān)控對策,及時針對已發(fā)生的偏差組織討論、協(xié)調(diào)、決策,確保整體搬遷項目的圓滿結(jié)束。論文總結(jié)了整體搬遷項目進度管理模式構(gòu)建過程中的成功經(jīng)驗和不足之處,證明了論文研究模式的有效性、實踐性,為商用車企業(yè)總裝車間整體搬遷項目的進度計劃管理提供參考借鑒。
[Abstract]:QD Automobile Co., Ltd. is a large state-owned enterprise, with the rapid development of the national economy for 30 years, inheriting the cultural accumulation of the automobile industry for 50 years, in order to accelerate the transformation of the company's modernization to intelligent management. To enhance the overall strength of QD Automobile Company will move to QD City Automotive New City. Automobile manufacturing process is divided, welded, coated, total of four major processes, in which the assembly process is complex, special characteristics point collection, large volume of logistics transport, mixed production of high demand for flexible management, in reference to the global commercial vehicle production of the new process, On the basis of new technology, the construction of new workshop is completed, the domestic leading technical equipment is realized in automation, information, visualization and so on. Compared with the old workshop, great changes have taken place, which will certainly increase the difficulty of relocation work. Whether the relocation project of the assembly shop can be completed on schedule plays a decisive role in the smooth implementation of the relocation project and the normal production and management of the whole enterprise and affects the progress of the relocation project of the whole enterprise. The thesis mainly studies the whole vertical relocation project management mode of the assembly workshop of automobile company, that is, the enterprise stops the production and management activities at the old site, at the same time, it needs the new site to be put into production, and vertically carries on the overall relocation to switch the production mode. Seamless convergence to ensure the normal production and management of enterprises. This paper analyzes the coordinated management of personnel, equipment, technology, methods, environment and other factors of moving progress under vertical switching mode, and constructs the project schedule management mode of vertical relocation of assembly shop. And through the QD Automobile Co., Ltd. assembly workshop overall relocation of the mode of practice verification, after summing up the characteristics of relocation project management, facing difficulties, the application of project schedule management theory, Follow the project schedule planning, control, and risk management requirements to implement steadily. In the process of organizing the overall relocation project of QD Automobile Co., Ltd, the methods and techniques such as work breakdown structure, responsibility distribution matrix, network plan diagram, Gantt chart, etc., are applied to the overall relocation project successively. A detailed advance plan was drawn up. And through organizing workshop relocation management personnel to learn relocation experience, the relocation process, the problems encountered, the effect of relocation are compared, which makes up for the lack of experience in relocation plan and risk identification and control of relocation process. Summing up the effective countermeasures, reducing the risk of relocation, so that the overall relocation project smoothly. The use of graphic charts to show the overall progress of the relocation project management, and the practice of various process steps, the process must pay attention to the issues. The organization of the relevant factors affecting the entire promotion plan was carefully combed and demonstrated, and the monitoring system of the entire relocation project was quickly set up. Through the use of accurate monitoring countermeasures, timely organization of discussions, coordination, and decision-making aimed at the deviations that had occurred. Ensure the successful completion of the overall relocation project. This paper summarizes the successful experiences and shortcomings in the construction of the overall relocation project schedule management model, and proves the effectiveness and practicality of the research model.
