A公司“一個流”生產(chǎn)方式改善研究與設(shè)計

【摘要】:A公司為大型生產(chǎn)制造企業(yè),產(chǎn)品部件的生產(chǎn)是通過一人或多人一個工作臺的生產(chǎn)方式來實現(xiàn)的。這種生產(chǎn)方式給A公司造成很多問題,如各操作者的作業(yè)充實度不均,工序之間在制品大量堆積,導(dǎo)致線體生產(chǎn)效率低下等,這些問題在制造業(yè)普遍存在。目前精益生產(chǎn)正在制造業(yè)中逐步推行與發(fā)展,“一個流”便是由精益生產(chǎn)發(fā)展而來的一種先進的生產(chǎn)組織方式。隨著“一個流”理論知識的逐步完善,在企業(yè)中,“一個流”方式廣泛應(yīng)用于生產(chǎn)線的改善方面,較少推行到企業(yè)的各個環(huán)節(jié)。本文通過對A公司的實際調(diào)研,將工業(yè)工程的基礎(chǔ)知識與“一個流”生產(chǎn)方式的理論知識相結(jié)合,對A公司部件原材料的采購環(huán)節(jié)到總裝成品的入庫環(huán)節(jié)均進行了“一個流”生產(chǎn)的全面改善研究與設(shè)計。首先,本文對國內(nèi)外“一個流”生產(chǎn)方式的研究現(xiàn)狀進行了系統(tǒng)的介紹,在精益生產(chǎn)的基礎(chǔ)上,為適應(yīng)企業(yè)發(fā)展需要,充分加強顧客對產(chǎn)品質(zhì)量(包括產(chǎn)品性能、交貨期限、售后服務(wù)等)的滿意度,“一個流”生產(chǎn)方式應(yīng)運而生,闡述“一個流”的基本涵義,列舉了“一個流”在相關(guān)行業(yè)的理論研究,并對生產(chǎn)線節(jié)拍和周期時間及拉動式生產(chǎn)和自動化的相關(guān)理論基礎(chǔ)做出了簡要介紹;其次,結(jié)合A公司現(xiàn)有生產(chǎn)方式的詳況,對外協(xié)件和原材料供應(yīng)方式和部裝分廠內(nèi)部及部裝與總裝之間的物流配送方式進行了系統(tǒng)分析,三個方面相結(jié)合,找出影響公司效率提升的問題點,并與上一章理論相對應(yīng),從而使理論基礎(chǔ)契合所分析出的可優(yōu)化之處;然后,根據(jù)分析出的A公司存在的問題,利用“一個流”生產(chǎn)方式的理念對每一部分的可改善點進行有效優(yōu)化。對改善績效進行陳述,與改善前相比較,充分展現(xiàn)實施“一個流”的效益和優(yōu)勢;最后,通過本文的研究,總結(jié)生產(chǎn)制造企業(yè)在精益生產(chǎn)基礎(chǔ)上做出的進一步提升,為其他同類公司呈現(xiàn)出優(yōu)化方向,并展望未來企業(yè)生產(chǎn)管理發(fā)展方向。
[Abstract]:Company A is a large manufacturing enterprise, the production of product components is achieved through the production of one or more people, one worktable. This mode of production has caused a lot of problems to Company A, such as the uneven degree of workmanship of the operators, the accumulation of a large number of in-process products among the processes, and the low efficiency of the production of the line body, etc. These problems generally exist in the manufacturing industry. At present, lean production is being carried out and developed step by step in manufacturing industry. "one flow" is an advanced production organization mode developed from lean production. With the gradual improvement of the theoretical knowledge of "one flow", the "one flow" method is widely used in the improvement of production line in the enterprise, and it is seldom carried out in every aspect of the enterprise. This paper combines the basic knowledge of industrial engineering with the theoretical knowledge of "one flow" mode of production through the actual investigation of company A. The research and design of "one flow" production are carried out for the purchasing link of raw materials of parts and components to the warehousing of final assembly products in A Company. First of all, this paper systematically introduces the research status of "one flow" mode of production at home and abroad. On the basis of lean production, in order to meet the needs of the development of enterprises, we can fully strengthen the customer's understanding of product quality (including product performance, delivery time, etc.) The "one flow" mode of production emerges as the times require, expounds the basic meaning of "one flow", and lists the theoretical research of "one flow" in related industries. It also briefly introduces the theoretical basis of production line rhythm, cycle time, pull production and automation. Secondly, combined with the detailed situation of A Company's existing production mode, This paper makes a systematic analysis of the external components and raw materials supply modes and the logistics and distribution methods within the department assembly plant and between the parts and the assembly, combining the three aspects to find out the problems affecting the efficiency improvement of the company, and corresponding to the theory in the previous chapter. Then, according to the problems of company A, we use the idea of "one flow" mode of production to optimize the improvement points of each part. To improve the performance, compared with the improvement before, fully show the benefits and advantages of the implementation of "one flow"; finally, through the study of this paper, summarized the manufacturing enterprises in lean production on the basis of further improvement, For other similar companies to show the direction of optimization, and look forward to the future direction of development of enterprise production management.
