【摘要】：汽車(chē)照明系統(tǒng)作為汽車(chē)外飾關(guān)鍵部件,集光、電、機(jī)械等技術(shù)為一體,項(xiàng)目開(kāi)發(fā)過(guò)程中必須高度滿足主機(jī)廠的相關(guān)法規(guī)要求、技術(shù)要求、質(zhì)量要求及物流要求等�；谄�(chē)照明系統(tǒng)產(chǎn)品的復(fù)雜性、關(guān)鍵性、項(xiàng)目的動(dòng)態(tài)性及長(zhǎng)期性,項(xiàng)目變更的發(fā)生經(jīng)常無(wú)法避免。在車(chē)燈產(chǎn)品的開(kāi)發(fā)過(guò)程中,當(dāng)主機(jī)廠發(fā)出變更通知時(shí),汽車(chē)零部件供應(yīng)商通常需要迅速給予響應(yīng)并能夠盡快落實(shí),以滿足客戶時(shí)間節(jié)點(diǎn),將風(fēng)險(xiǎn)降到最低。由此可見(jiàn),一個(gè)完善的項(xiàng)目變更管理系統(tǒng)對(duì)促進(jìn)變更管理的有效實(shí)施是非常關(guān)鍵的。本文結(jié)合我司的項(xiàng)目變更管理現(xiàn)狀,對(duì)項(xiàng)目變更管理進(jìn)行分析研究,主要的研究結(jié)果如下:1.對(duì)項(xiàng)目變更影響的分析,即對(duì)項(xiàng)目目標(biāo)和項(xiàng)目組織的影響,隨著項(xiàng)目時(shí)間推移,項(xiàng)目變更帶來(lái)的影響范圍及影響程度會(huì)越來(lái)越大,尤其會(huì)對(duì)項(xiàng)目范圍,項(xiàng)目進(jìn)度、項(xiàng)目預(yù)算及項(xiàng)目組織架構(gòu)產(chǎn)生嚴(yán)重影響。2.對(duì)項(xiàng)目變更種類(lèi)的分析,得出項(xiàng)目變更的有很多種類(lèi),但主要分為四類(lèi),分別是:項(xiàng)目進(jìn)度的變更、范圍的變更、預(yù)算的變更及人力的資源變更。3.對(duì)影響項(xiàng)目變更因素的分析,澄清影響項(xiàng)目變更的因素,有利于對(duì)項(xiàng)目變更進(jìn)行有效管控。其影響因素主要來(lái)自于項(xiàng)目生命周期、項(xiàng)目組織、項(xiàng)目經(jīng)理素質(zhì)及項(xiàng)目外部因素。4.闡述了項(xiàng)目變更控制方法,控制變更的關(guān)鍵在于如何建立和健全變更的標(biāo)準(zhǔn)程序,把對(duì)項(xiàng)目造成的影響最小化。5.分析了JX照明系統(tǒng)有限公司項(xiàng)目變更流程及工具存在的問(wèn)題,針對(duì)這些不足進(jìn)行了流程和工具的改善和優(yōu)化。對(duì)不同的變更情況定義了適當(dāng)?shù)淖兏鞒?便于有效控制項(xiàng)目時(shí)間。6.通過(guò)分析工作中實(shí)際案例,進(jìn)一步驗(yàn)證了本文提出的優(yōu)化后的JX照明項(xiàng)目變更系統(tǒng)的實(shí)用性及有效性。
[Abstract]:As a key component of automobile exterior decoration, automobile lighting system integrates light, electricity, machinery and other technologies. During the development of the project, it must be highly satisfied with the requirements of relevant laws and regulations, technical requirements, quality requirements and logistics requirements of the main engine factory. Based on the complexity, criticality, dynamic and long-term nature of the automobile lighting system, the change of the project is often unavoidable. In the process of lamp product development, when the main engine factory sends out the notice of change, the auto parts supplier usually needs to respond quickly and be able to implement as soon as possible, in order to satisfy the customer time node and reduce the risk to the minimum. Thus, a perfect project change management system is very important to promote the effective implementation of change management. This article combines the project change management present situation of our company, carries on the analysis research to the project change management, the main research result is as follows: 1. Analysis of the impact of project change, that is, the impact on project objectives and project organization, with the passage of time, the impact of project change will become larger and larger, especially for the scope of the project, the progress of the project, Project budget and project organizational structure have a serious impact. 2. By analyzing the types of project changes, it is concluded that there are many kinds of project changes, but they are mainly divided into four categories: project schedule changes, scope changes, budget changes and human resources changes .3. The analysis of the factors influencing the project change and the clarification of the factors affecting the project change are beneficial to the effective control of the project change. Its influencing factors mainly come from project life cycle, project organization, project manager quality and project external factors. This paper expounds the method of project change control, and the key to control the change is how to establish and perfect the standard procedure of the change, and minimize the impact on the project. This paper analyzes the problems existing in the project change process and tools of JX Lighting Systems Co., Ltd., and improves and optimizes the process and tools in view of these shortcomings. Define the appropriate change process for different change situations, so as to effectively control the project time. 6. Through the analysis of practical cases, the practicability and effectiveness of the optimized JX lighting project change system proposed in this paper are further verified.
