D公司廠內物流優(yōu)化研究

【摘要】:本文是一篇研究D公司廠內物流優(yōu)化案例的研究型論文。D公司是一家第三方物流服務企業(yè),由于其服務的生產企業(yè)處于轉型時期,常規(guī)生產和新的生產線裝配是一同進行的,所以,工廠所需的配件存在訂貨量大,訂貨時間不定等特點,這些特點都給廠內物流的順利展開帶來了困難,導致客戶的投訴量激增。D公司對客戶投訴進行分析,找到矛盾的重點,通過訂貨時間和取貨時間的關聯(lián)性分析,加急訂單內容的ABC分析等方法,找到訂單揀選和遞送的規(guī)律,根據(jù)這個規(guī)律對現(xiàn)有的廠內物流系統(tǒng)運作方式進行優(yōu)化,從而達到減少客戶投訴,規(guī)避節(jié)約風險。在不增加人力成本,減少自身工作量的基礎上,實現(xiàn)廠內物流的順暢,準確,高效運作。本文的創(chuàng)新點集中體現(xiàn)在兩個方面,方法創(chuàng)新和思路創(chuàng)新。在第三方物流優(yōu)化中,ABC分類管理的方法是普遍應用的,一般被廣泛應用在庫存管理方面。本文的案例,卻是將ABC分類管理的思想和方法運用于對遞送貨物的分析上,將ABC分類計算中的一個重要衡量指標庫存比例換成一段時間內遞送次數(shù)的比例,進而將遞送配件也分為ABC三類,進行分類的管理法存放。將C類貨物的存放地點改為工廠生產區(qū)域內部,大大減少了遞送工作量,也縮短了客戶得到配件的時間,實現(xiàn)客戶和物流提供方的雙贏。在本文第三方物流優(yōu)化案例中,優(yōu)化的整個過程中,所體現(xiàn)出的基本思想是分析客戶需求和物流服務間的平衡點,找到整個廠內物流運作中過度服務的部分,對這部分客戶不需要的服務進行“瘦身”,將過度服務變成適度服務,將節(jié)約出的勞動力投入到客戶所真正需要的地方。
[Abstract]:This paper is a research paper to study the case of logistics optimization in company D. D company is a third party logistics service enterprise. Because the production enterprise of its service is in the transition period, the routine production and the assembly of new production line are carried out together. Therefore, the factory needs accessories with the characteristics of large order volume and indefinite ordering time. These characteristics bring difficulties to the smooth development of logistics in the factory, leading to a surge in customer complaints. Company D analyzes customer complaints. Find out the key points of contradiction, through the correlation analysis of order time and delivery time, the ABC analysis of urgent order content, find the rules of order picking and delivery. According to this rule, the existing operation mode of in-plant logistics system is optimized to reduce customer complaints and avoid risk saving. On the basis of not increasing labor cost and reducing its own workload, the smooth, accurate and efficient operation of factory logistics is realized. The innovation of this paper is embodied in two aspects, method innovation and train of thought innovation. ABC classification management is widely used in the third party logistics optimization, and is widely used in inventory management. In the case of this paper, the idea and method of ABC classification management is applied to the analysis of the goods delivered, and the inventory ratio, an important measure of the ABC classification calculation, is replaced by the proportion of the times of delivery within a period of time. Then the delivery accessories are divided into three categories of ABC, classified management storage. By changing the storage location of class C goods to the interior of the production area of the factory, the delivery workload is greatly reduced, and the time for the customer to obtain the accessories is shortened, and the win-win situation between the customer and the logistics provider is realized. In this paper, in the case of TPL optimization, the basic idea of optimization is to analyze the balance point between customer demand and logistics service, to find out the part of over-service in the whole plant logistics operation. This part of the customer does not need the service "thin", will overserve into moderate service, will save the labor force into the customer really needs the place.
