GL公司物流管理現(xiàn)狀及優(yōu)化策略研究

【摘要】:物流管理是零售連鎖企業(yè)經(jīng)營管理活動中非常重要的一環(huán)。在行業(yè)競爭日趨激烈的今天,如何提高顧客服務(wù)水平,降低經(jīng)營成本,是每個商業(yè)企業(yè)追求的目標(biāo)。服務(wù)水平與經(jīng)營成本是一對具有相對趨勢走向的指標(biāo),服務(wù)水平的提高必然會帶來經(jīng)營成本的上升。然而,值得注意的是,企業(yè)可以通過技術(shù)方面的提升在降低經(jīng)營成本的同時,還可以保持一定的服務(wù)水平。因此,零售連鎖企業(yè)物流管理的主要任務(wù)在于,在滿足門店一定服務(wù)水平的前提下,如何通過技術(shù)優(yōu)化盡可能降低庫存水平,提高其物流系統(tǒng)的效率,從而提升本企業(yè)的綜合競爭力。GL公司是一家典型的快消品零售連鎖企業(yè),近幾年其門店數(shù)量規(guī)模擴張迅速,但由于其物流管理上存在諸多問題,在一定程度上影響了其發(fā)展步伐和利潤水平,因此如何提高物流管理水平也是GL公司發(fā)展必須克服的難題。本文首先分析了GL公司物流管理的現(xiàn)狀,然后分別介紹了目前物流管理的相關(guān)理論方法。在此理論方法基礎(chǔ)上,指出了GL公司物流管理中存在的主要問題,包括庫存積壓、門店商品缺貨、倉庫揀貨作業(yè)效率低下、配送中心信息系統(tǒng)落后等。本文然后對這些問題進行了深層次的原因分析,包括供需牛鞭效應(yīng)、補貨策略不系統(tǒng)、倉庫管理存在不足、項目預(yù)算投入不夠等。本文在分析問題的基礎(chǔ)上,提出了物流管理的優(yōu)化策略,包括實施聯(lián)合庫存管理消除供需牛鞭效應(yīng);結(jié)合快消品的特點進行ABC分類管理關(guān)注重點商品,引入自動補貨系統(tǒng)優(yōu)化補貨策略;采用RFID無線終端提升作業(yè)效率、使用播種揀貨方式、螞蟻搬家法優(yōu)化作業(yè)流程,加強人員培訓(xùn)提高服務(wù)水平;加大信息建設(shè)投入,對信息系統(tǒng)配送中心管理子系統(tǒng)提出優(yōu)化建議等。為了保證優(yōu)化策略的實施,本文提出物流管理優(yōu)化應(yīng)該得到的一些實施保障,包括組織與人才保障、資金保障、信息技術(shù)保障、管理保障等。最后,對論文研究內(nèi)容進行了總結(jié),分析了本文研究過程中的一些不足之處,并闡述了下一步的研究方向。本文提出針對物流管理優(yōu)化的策略。已有部分在GL公司得到了實踐,取得了較為積極的改善效果,這對類似GL公司業(yè)態(tài)的企業(yè),特別是對快消品連鎖企業(yè)的物流管理改善也具有一定的參考價值。
[Abstract]:Logistics management is a very important part of the management activities of retail chain enterprises. In today's increasingly competitive industry, how to improve the level of customer service and reduce operating costs, Service level and operating cost are a pair of indicators with relative trend trend. The improvement of service level will inevitably bring about an increase in operating cost. However, it is worth noting that, Enterprises can reduce operating costs and maintain a certain level of service through technological upgrading. Therefore, the main task of logistics management of retail chain enterprises is to meet the premise of a certain level of service in stores. How to reduce the inventory level and improve the efficiency of the logistics system through the optimization of technology, so as to enhance the comprehensive competitiveness of the enterprise. GL is a typical fast consumer retail chain enterprise. In recent years, the number of its stores has expanded rapidly. However, due to the existence of many problems in its logistics management, to a certain extent, it has affected the pace of its development and the level of profits. Therefore, how to improve the level of logistics management is also a difficult problem for GL company to overcome. Firstly, this paper analyzes the current situation of GL company logistics management, and then introduces the relevant theories and methods of logistics management. This paper points out the main problems in the logistics management of GL Company, including the overstock of inventory, the shortage of goods in stores, the low efficiency of picking goods in warehouse, the backward information system of distribution center, and so on. Then, the paper makes a deep analysis of the reasons for these problems. Including the bullwhip effect between supply and demand, the replenishment strategy is not systematic, the warehouse management is insufficient, the project budget investment is insufficient, etc. Based on the analysis of the problems, this paper puts forward the optimization strategy of logistics management. Including the implementation of joint inventory management to eliminate the bullwhip effect between supply and demand; combined with the characteristics of fast goods, ABC classification management focus on key commodities, the introduction of automatic replenishment system to optimize replenishment strategy; using RFID wireless terminal to improve the efficiency of operations, In order to ensure the implementation of the optimization strategy, the ant moving method optimizes the operation flow, strengthens the personnel training and improves the service level, increases the input in the information construction, puts forward the optimization suggestion to the information distribution center management subsystem, and so on, in order to ensure the implementation of the optimization strategy. This paper puts forward some implementation guarantees for logistics management optimization, including organization and talent security, capital security, information technology guarantee, management guarantee, etc. Finally, the paper summarizes the research contents of this paper. This paper analyzes some deficiencies in the course of this research, and expounds the next research direction. This paper puts forward some strategies for optimizing logistics management. Some of them have been put into practice in GL Company, and some positive improvement results have been obtained. This also has certain reference value for the improvement of logistics management of enterprises similar to GL company, especially to the chain enterprises.
